10 Mistakes New Pastors Make in Their First Year

Recently, I had the chance to sit down with new Mariners Church Senior Pastor, Eric Geiger and capture his story of transition for the My Ministry Breakthrough podcast. Springing off of our conversation, here are ten mistakes that too many pastors make during their first year in a new role:

  1. Attempting too much. There will likely be a long list of needed changes to culture and process waiting as you step into this new role. It is equally as likely that much of that list can be done over time and not all at once. Do not mistake activity for ministry. Plans are important, but your greatest influence will come not from the doing as a pastor, but from the being.
  2. Attempting too little. In this season, building relationships become a critical part of establishing your leadership. Meetings are important but so is making some needed and incremental changes. You will set the tone for the whole staff in your first year of work. It could be easy to mistake your desire to spend too much time getting to know them as instruction away from effective progress. Remember, it only takes 21 days to form a habit and your team will follow your lead quickly. Year two should not be spent breaking bad habits over fueling new initiatives.
  3. Forgetting the power of questions. The wisest leaders enter most of their meetings in year-one prepared with a set of thought-out and instructive questions. There is wisdom in placing a priority in asking, then listening for something to learn – instead of – telling, then expecting for something to happen. Also, remember it is often in the follow-up questions in which the most discovery usually occurs.
  4. Never leaving your last church. It is natural, and often necessary, to remain connected with good friends and leaders of the church you just left. You will miss some of the processes you helped to develop and some of your favorite places to eat or unwind. However, an unhealthy longing for “what was” will likely keep you and your current church from “what will be.” Using the phrase “at (fill in the church name) we…” too often is a good indicator it’s time to leave mentally as much as you already have physically.
  5. Trying to prove your organizational worth to the formal and informal leaders of the church. PowerPoint presentations and Gantt charts are useful and certainly make a new leader look smart. But, what needs to be proven – what is of most Kingdom value to those leaders – is your dependence on the Lord. It will be your commitment to His Word, to walking in the Spirit and to sharing the Good News of Jesus Christ that brings the longest lasting impact to the organization.
  6. Equating time in the pulpit as equal to time with the people. Balance the time spent preaching and preparing to preach with time spent listening and getting to know your congregation, and especially its leaders. Learning who they are and what they struggle with will help to move your preaching past assumptions and simple anecdotes to applying the truth of scripture to the real challenges your people are facing.
  7. Forgetting to help your family grieve the loss of friends and ministry they’ve just left.Holding the two tensions Eric talked about is as critical for your family as it is for you as a leader. The best thing you can help them to do is celebrate the impact of the last season. Like stopping to watch a mid-summer sunset, gather your family to tell the stories of what God has done. Stop and frame a picture from this last season, then reframe from what is lost to what is learned. Think as much as about what we have learned as what we have loved. Help yourself and your family to look back, intentionally and briefly, like a slingshot to looking forward hopefully and expectantly.
  8. Spending extra time in the office instead of at home. In a new pastorate, there will be much to do at work. However, there will always be a lot to do. Ministry activity expands directly with the amount of time available. Be stingy with your time at home. Disappoint your congregation with how much you are not disappointing your family. It is more valuable to your ministry to care for your family and lead them to Christ in this season of transition than to be at every meeting or event someone else has deemed to be critically important.
  9. Believing everything the search consultant or committee told you. It is not that they lied or deliberately misled you – for the most part. Keep in mind that their perception of reality around your new position and their assessment of the condition of the congregation was directly connected to who did the reporting and to their hopes of the outcomes. In some cases, it was their job to present a prettier picture than reality. Therefore do not be discouraged, and remember that there will always be more problems than were first reported and that there are equally as many victories than were ever celebrated. In this new season, walk wisely, with great anticipation, and without assumption.
  10. Forgetting to take care of yourself. Establish a rhythm of health that is sustainable. Work out. Eat healthy, because you will be eating out a lot. Guard your off days as if your life depended on it. Understand the meaning of Sabbath and protect time away from study, meetings and to-do lists. Double down on a hobby or activity that creates room for your mind to breathe and focus on the Lordship of Christ in your life. Your inability to rest or set aside work for a Sabbath is a better statement of your theology than a sermon ever will be.

Lead a Culture of Positive Risk-Taking

I’ve said many times that I want everyone on my staff to make at least one mistake a week.

Through Saddleback, I’ve learned that if you’re not making mistakes, then you’re not trying anything new. If you’re not trying anything new, then you’re not learning, and if you’re not learning, then you’re already out of date.

I want my staff members taking risks and making mistakes. That means they’re being innovative, and it means they’re not afraid to try.

Now, I don’t want them making the same mistake every week — that means they’re not learning. But I tell them, “Make a new mistake each week.” I also tell them, “Show the innovation and creativity to do something that you’ve never done before.”

Nothing great is ever done without talking risks, and I want a staff full of leaders. Leaders take risks. There’s another word for risk-taking: faith. Faith is a critical element in the success of your ministry. Will you believe God for big things?

One day I asked my staff to flip to Mark 10:27 in their Bibles. It’s the verse that says, “All things are possible with God” (NIV). I asked my staff to circle the word “all” and then to write the letters “NSD” next to that verse.

NSD means No Small Dreams. We serve a big God, and he says the size of your faith will determine the size of your blessing in life: “According to your faith it will be done to you” (Matthew 9:29b NIV).

In Matthew 25, three servants were given different talents. One was given 10 talents, and he went out and doubled it. Another servant was given five talents, and he went out and doubled it. But the guy with one talent dug a hole and essentially said, “I didn’t want to lose it. I didn’t want to take any risks.” The master said, “You wicked, lazy, unfaithful servant.” Why?

Because by not taking risks you are being unfaithful.

So what are you going to do to take risks in your ministry? If you’re not taking any risks in your ministry, then you don’t need any faith. If you don’t need any faith in your ministry, you’re being unfaithful.

Five Common Mistakes Made by Leaders When They Speak

Many of the failures in leadership are failures to communicate well. No matter how smart we are or how good our strategies are, they are doomed for failure if no one understands them.

In previous articles, I dealt with poor written grammar, so much so that some of my friends refer to me as “the grammar cop.” In this article, I deal with five of the more common communication mistakes made by leaders when they speak.

  1. Poor grammar. Grammatical mistakes are not limited to written communication. They are much too common when leaders speak as well, including some leaders who are highly educated and in positions of great influence. The most common speaking grammatical error that I have noticed in recent years is the incorrect use of reflexive pronouns. For example the reflexive pronoun “myself” is used improperly in this sentence: “The award was presented to Janice, John, and myself.” The correct pronoun is the non-reflexive “me.”
  2. Too much information. An audience can only absorb a limited number of facts in a given presentation. Some leaders attempt to cover a multitude of items, leaving the hearers bored, confused, and frustrated. Speak to the essential issues and provide supplementary written material if necessary.
  3. Too many visuals. PowerPoint and other visual aids can be either a help or a hindrance to a speaker. Too often leaders try to put too much information in visual aids. At that point the aid becomes a barrier to communication. Consider having no more than one visual aid for each three minutes of speaking. You might be surprised how much the retention of your listeners improves.
  4. “Insider” language. Acronyms should be banned from speaking presentations. At my organization we have one acronym for every molecule that exists in our building. Those who are on the inside may think it’s okay to use acronyms with other insiders. The problem is that the pattern of speaking develops into a habit that will creep into external presentations. Indeed, good speakers avoid acronyms and insider technical words unless they are clearly explained to the audience.
  5. Insufficient pathos. Aristotle divided the means of persuasion into three categories. Ethos is used to establish the credibility or character of the speaker. Logos means persuading by reasoning or logic. Pathos means persuading by appealing to the readers’ or hearers’ emotions. Too few speakers attempt to speak to the hearts of the audience through personal illustrations, humor, or captivating stories. As a consequence, the presentation is often deemed dry and boring, regardless of the quality of the content.

8 Mistakes New Pastors Make

I met one of the most stupid rookie pastors I’ve ever known.

The year was 1984. I saw him when I looked in the mirror.

It is excruciating for me to recall some of the dumb things I did. I am so grateful for church members who demonstrated love and grace. I am thankful I did not do something so stupid that it had a lasting impact on my ministry.

I love pastors. I love rookie pastors. As I have worked with hundreds of rookie pastors over the years, I see a pattern of mistakes many of them make. I pray my highlighting of these eight common mistakes will be helpful to some of you.

  1. They handle personnel issues with difficulty. Most of these rookies have never had direct supervisory responsibility or led an organization. They often have difficulty confronting direct reports. They can make rash decisions without considering the unintended consequences.
  2. They amplify criticisms. Most of us don’t enjoy criticism. Rookie pastors often have never been criticized as a leader. The criticism stings, and the pastors can make more of the criticism than they should.
  3. They are not disciplined with their schedules. Not only are most rookie pastors in a leadership role for the first time, they are put in the unstructured role of a pastor. Many of them have no idea how to utilize their time effectively. They either become workaholics, lazy bums, absentee pastors, or inefficient users of time.
  4. They don’t often ask for help. Many of them desperately need help in business, finance, counseling, time management, conflict resolution, preaching, leadership, and many other areas.
  5. They demonstrate favoritism. When you spend most of your time with a select group of people in the secular world, it’s called “relationships.” When you spend most of your time with a select group of people in the church, it’s called “favoritism.”
  6. They don’t seek feedback or coaching. They either don’t want to hear it, or they don’t know how to get it.
  7. They don’t continue their education. Education should not end with seminary or Bible college. It should be ongoing, either formal or informal.
  8. They are influenced by the latest fad or group. One rookie pastor got most of his leadership insights from a group who had no idea about the context in which he ministered. He listened to them and made some grave mistakes.

One of the reasons I do what I do is to help pastors as much as possible, both rookies and veterans. I pray these words will prove beneficial to you who are just beginning a lifetime of ministry as a local church pastor.

Is Your Church Making the Same Mistake Over and Over Again?

It’s one thing to make mistakes in leadership.

It’s another to make the same mistakes over and over again.

Any idea what your frequent mistakes might be?

And if you have mistakes that you make, why do you keep making the same ones over and over again?

One of the reasons many leaders and organizations repeatedly make the same mistakes is because our actions spring from our viewpoint, viewpoints that in fact may be wrong.

Get the viewpoint wrong and the actions follow.

As you’ll see from the list below, the mistakes I see church leaders make repeatedly spring from a view point that can best be described this way:

What we do in the church doesn’t really matter.

The reality is nothing could be further from the truth. What we do in the church matters incredibly, because the church actually is, as Bill Hybels says, the hope of the world.

If the church has the most important mission on earth, behave like it.

But so many churches don’t.

Here are 5 mistakes I see over and over again.

1. Thinking cheap

Too often in church, leaders carry a dollar store mindset. Get as much as you can for as little as you can and you win.

But do you?

What leaders miss is that cheap has a cost. In fact, in the long run, it’s actually more expensive.

First, you end up with inferior products, whether that’s furniture, technology or even ministry (Here, leader…do world class children’s ministry on $140 a year).  Cheap things break earlier and more easily, and you end up replacing them frequently. So often, you don’t even save much money.

Cheap even translates to team.

Paying church staff poorly is not only unbiblical, it’s stupid. When you pay peanuts, you get monkeys.

Do I think you should pay outrageous salaries to church leaders? Absolutely not. But you should pay people a living wage.

If you want a radically different view on why non-profits shouldn’t be cheap on salaries, Dan Pallotta makes a powerful case for decent pay in the non-profit sector.

Why do some church leaders want to underfund the most important ministry on earth?

2. Starting late

I’ve been to numerous church services and events that regularly start late, after the published start time.

Why?

Maybe it’s just me, but that just oozes “Hey, what we’re doing doesn’t matter much…and we don’t really value your time.”

Some people got their kids up early, made breakfast, showered quickly and fought traffic to show up on time. When you start late, you dishonour all their effort.

I know some church leaders think they want to wait until ‘everyone is here.’ Well guess what? No matter what time you begin, people will always wander in late.

We had an ‘everyone shows up ten minutes late’ problem a few years ago. Rather than start late, we actually told people to arrive on time and then put some of the best, most creative elements in the first 5 minutes of the service.

When people showed up late, we told them “Man, it’s too bad you missed it.” That was it. We never apologized.

Guess what happened? We went from 30% of people being present when the service started to about 70% of people being present when the service started.

It’s amazing what happens when you provide great value on time. People show up.

The other 30%? Too bad they missed it….

3. Deciding it’s good enough

Even if you invest some money in ministry, too many church leaders behave as though a moderate effort is good enough.

As Jim Collins has famously pointed out, bad is not the enemy of great (because that’s obvious). Good is the enemy of great.

A ‘good enough’ attitude can create a false sense of satisfaction, leaving a meaningful part of both your mission and potential unfulfilled.

That’s why I love that at Connexus Church, where I serve, one of our stated values is ‘Battle Mediocrity.’

I love that phrase because first of all, ‘mediocrity’ names ‘good enough’ for what it is—massively unsatisfying mediocrity. Second, ‘battle’ is a call to arms. This is a fight, and mediocre has to die. (I teach on battling mediocrity in this talk.)

God didn’t decide his work was good enough, so why should the church? He gave his best. His all. He threw the full force of his majesty not just into creation, but into redemption.

Strangely, many people will give 100% to the marketplace, a hobby or their family, and then give 60% when they serve God. Makes no sense. At all.

4. Choosing easy over effective

Being effective as a leader is difficult. Which is why it’s so easy for leaders to settle when so much more is possible.

Being effective means you dig in when others retreat. It means you ask the 11th question when everyone else stopped at ten. It means you wake up early and sometimes stay up late trying to figure out how to do better.

It means you call out the best in people and ask them to bring their best energy, focus and skill to advancing the mission of the church.

That’s effective.

And it’s not easy. But it’s worth it.

5. Thinking that conversations like these are  unspiritual

Some leaders understand why conversations like these matter to the church. But there are always some who don’t.

In some circles, talking strategy is seen as ‘unspiritual.’ Instead, the goal is to not get too concerned with strategy and just try to keep everybody happy. Or to pray about things and maybe they’ll just get better.

The best prayer is rooted in action. Praying about forgiveness when you’re unwilling to forgive is pointless.

Praying for your church if you’re unwilling to act on it doesn’t make any sense either.

If we believe God is the author of our hearts, minds, souls, strength and gifts, then we should be willing to lend all of the above to further the mission.
