7 Tips for Communicating Well

Whether you are a seasoned leader, college student, author, professor, CEO, politician, or pastor, we all have to learn to communicate well. Whether we are speaking to thousands, speaking to our staff, giving a report, making a speech, teaching your kids soccer team, or addressing your company, it’s imperative as leaders we know how to communicate. To make our point. To deliver a message.

And communicating is much easier said than done. Actually it’s the saying part and the doing part that make it difficult.

So here are some tips that might make communicating a bit easier for you and a bit more enjoyable for those listening.

1. Keep it Simple. Stay focused on a few key points. And use common sense. If it sounds confusing, it probably is. If it sounds cheesy, it probably is.

2. Tell great stories to validate your points. Unless you are just an amazing communicator, your points probably won’t hold me. So sprinkle in some great stories, good analogies, personal connections, and current events.

3. Inspire action. Push me towards doing something, not just hearing something.

4. Know your audience. Seems simple, but many miss this one. Make constant connections to your audience. If you’re talking to a group of high school students, don’t use the same jokes and intro as you did with the local Lions Club mens pancake breakfast the day before.

5. Create hooks, repetitions, and memorable phrases. I won’t remember all you said, but I might remember something you said. Our current culture is now built around sound bytes- status updates, tweets, texts, etc. So keep it simple, but also keep it short.

6. Connect personally. Look people in the eye. Recognize individuals in the audience and mention their name. Find people in the crowd and speak directly to them. Make eye contact with the entire room, from side to side. If your audience thinks you care about them, then they’ll care about what you are saying.

7. Land the plane on time. Not just ending on time, but actually ending with the right timing. Don’t keep circling above the runway- land it now.

Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Dealing with Neighborhood Transitions in Your Church, Part 3

Over the past few weeks, I’ve been discussing neighborhood transitions and what to do when a church and its community no longer share a socio-economic or ethnic makeup. Last week we looked at relocation as an option. While I do not think this is the best answer, it’s quite possibly the most frequent for churches. If you are going to do it, I suggested a few things to consider.

This week, we turn our attention to the hard work and commitment required to create a multicultural church. That, I think, is a better course of action.

While a neighborhood transition is a fantastic opportunity to create a multicultural church, most people who call for this have never actually been in, much less have successfully built, a multicultural church. Juan Sanchez has written a pair of blog posts about multicultural worship and multi-ethnic congregations here on the blog in the past few months. While his church didn’t face these exact circumstances, he provides some helpful suggestions.

First, we must understand that a multicultural church is a lot more than simply getting someone who is African-American by background, Latino by background and Asian by background and proudly saying, “We’re multicultural.”

If all those people live in the same geographic area, listen to the same music, and go to the same movie theaters and restaurants, they do not reflect true multiculturalism– where there is intentional embrace of cultures, not just the presence of people who come from certain ethnic backgrounds. More accurately, such churches reflect a mono-culture with different racial and ethnic backgrounds represented. This is not to belittle this development. I praise God for the development of churches containing multiple races and ethnicities.

However, to be truly multicultural, however, takes a lot more work. Now, I should not say that I am the expert on the subject– others have written more articulately on the subject. However, what I’ve learned personally was from a planting a multicultural church among the urban poor in the inner city of Buffalo, New York.

We learned a few things there, but a subsequent study illustrated more.

Here are a few things to consider (which I will flesh out later) on the transition:

1. A church needs a vision for a multicultural future— a passion to reflect the Kingdom in this way.
2. Leadership needs to embrace and model the change— including creating a multicultural leadership team.
3. Churches need to prepare for the challenges, conflicts, and opportunities that such transitions provide.

A multicultural church is more work than you think– everyone likes the hypothetical idea and complains about the lack of multiculturalism in the church, but are often not willing to make the transitions and pay the price needed.

Three effective ways to start moving toward clarity right now.

The Four Disciplines of Getting Things Done, Part 1

A great strategy without execution is merely wishful thinking, a dream on paper that is never translated into real life. I have found that many leaders, organizations, and ministries struggle with execution, with actually getting things done.

The book Four Disciplines of Execution has provided a sticky mental framework for me on leading teams to execute. Over the next couple of posts, I will share “four disciplines of getting things done.” I have seen these four disciplines bear fruit with ministries and teams I have led and am leading.

1. FOCUS ON THE WILDLY IMPORTANT

Many churches and organizations run after too many goals or initiatives at a time. Thus, they never realize the power of focus, of leveraging resources and people toward an overarching and important goal. Instead of having a list of 10 things, have a list of 1-2 really important goals. Run after these hard for a season. And once they are accomplished, effectively embed them into the regular and essential ebb and flow of work. Some questions emerge:

But how do you focus on 1-2 important goals when there are other important aspects of the ministry or organization?

Just because something is not the priority for a season does not mean it is not important. The regular, ongoing aspects of the work/ministry are absolutely essential. But raising an initiative to the top for a season of sustained focus will always rally a team around a clear direction.

One possible way to think of the wildly important is to imagine the current ebb and flow as 80 percent of each team member’s work. The additional 20 percent of energy is allocated toward the wildly important goal. Once the goal is complete, it is moved into the ongoing ministry/work and you have a healthier and more effective “new normal.”

From a church perspective, the wildly important goal may be an initiative: launch a campus, start a church, serve our city over the next several months, launch X number of new groups. Or it could be a value you are seeking to further drive into the culture: hospitality, worship, etc.

Why don’t more leaders do this?

Admittedly, it is risky. It feels much safer to hedge your bets and focus on a plethora of things. When you focus on a few at a time, you feel like you put your leadership on the line for everyone to see. The reality is that focusing on everything is more risky. Because few great things are accomplished when everything is the priority. When everything is the priority, nothing really is.

The Four Disciplines of Getting Things Done, Part 2

Winston Churchill famously said, “However beautiful the strategy, you should occasionally look at the results.” Execution is the hard work between designing the strategy and the results, the impact. Here are some additional thoughts on the four disciplines of getting things done (read Part 1 here.)

2. SET LEAD MEASURES

After the team has agreed to an overarching important goal for a season, help the team set lead measures that will, by God’s grace, result in the fulfillment of the goal.

To understand lead measures, you must understand the difference between lead measures and lag measures. Lead measures are predictive. Lag measures are outcome based. For example, imagine you set a goal to lose 15 pounds by June 1. The 15 pounds is the clear lag measure. You know the goal and the due date. But to execute well, you need lead measures. It may be your caloric intake, the number of times you hit the gym each week, and the number of cheat meals you are allowed. If you don’t have the right lead measures, you will not hit the lag measure.

John Calipari, the coach of the UK Wildcats, demonstrated a wise understanding of lead measures as he led his team to the NCAA championship last season. If you watched the pre-game footage, you noticed him giving clear lead measures to his players in terms of the number of turnovers to force, rebounds to grab, and foul trouble to avoid. He understood that he needed to do more than tell his players to win; he needed to give them clear measures that would result in a win.

In summary, don’t just set and declare an important goal. Set lead measures underneath that goal. Otherwise team members will know the “what” but they won’t understand the “how”  and their role.

3. KEEP THE GOAL (AND THE SCORE) IN FRONT OF THE TEAM

When you set a clear goal for your team, you must identify what success will be. How will you know the goal is accomplished? Keep “the win” in front of the team in a compelling way. Surface it in meetings, discuss as a team, and ensure it is before the group at all times.

4. CREATE A CULTURE OF ACCOUNTABILITY

In a culture of execution, there is also a culture of accountability. When people on the team set lead measures underneath the overarching goal, there must be freedom to discuss the progress, trust to quickly put problems on the table, and courage to confront issues. A culture of accountability does not mean people are knighted to be jerks. But it does mean the team understands the expectations and is willing to hold each other accountable, without the leader needing to be the only one providing the accountability. If the leader is the only one providing accountability, there is a leader of accountability, not a culture of accountability.

Dealing with Neighborhood Transitions in Your Church, Part 2

We began a series last week dealing with the transitions churches go through in their life cycle as the community around them begins to change. As I stated last week, I see three primary options:

  • congregational relocation to a context more in line with their congregation,
  • intentional multicultural integration in one congregation, or
  • multi-congregational partnership in one building.

 

When faced with neighborhood transition, a change in which some people have transitioned in and some people have transitioned out, one response often attempted is to relocate the building. Though this model sounds offensive to some, if the church body primarily consists of the people who have transitioned out of the community, why not start a new church that reflects the community where they once were? Since we believe theologically that people comprise the church, then, in all actuality, the church relocated long before.

In other words, when you move a church building, you often are simply moving the location where the church gathers (its new building location) to where the church lives (the people of the church live in a new place).

Other than church death, this may be the most common response to a transitioning neighborhood– especially when the neighborhood transition occurs in urban areas. I know of many congregations (and you likely do as well) who have relocated from historic urban settings to suburban ones within the last decade or two. I can think of several “Main Street Methodist” or “Elm Street Baptist” churches which are no longer on Main Street or Elm Street. They have kept their name, but not their location.

Sometimes these moves are for logistical reasons: both land and parking in urban centers are at a premium. Often congregations simply outgrow their space and moving is the logical response. However, more often than not, it is because the make-up of neighborhood no longer reflects that of the congregation. That requires a look at motivation and mission.

This is typically the genesis of the “should we really relocate the church?” discussion, and leads to the real question of “What are we going to do with the fact that the church has already relocated and yet its building remains in another community?” The real issue here is that we have tied our churches (gathered people) with buildings (sacred places), so when our people move and our buildings don’t, there is trouble.

I wish I had a hard and fast answer to those questions, but I don’t. Every church has a different set of circumstances and every church has a different type of people. I’d like to think most churches would embrace their local community and reach those around them. As such, relocation is not my first choice, but rather intentional multiculural transition is– which I will address soon. However, relocation is the most common choice (for surviving churches), and it can be done well.

My recommendation to churches contemplating a relocation is to consider five steps.

First, check your motives for relocation. When relocating a church, if your desire if simply to get away from the “undesirable,” you need to reconsider. Actually, you need to repent. God may have you there for a reason. Relocation to get away from people simply because they are different from you (culture, ethnicity, color, customs, etc.) is wrong. (I’ll have more to say on that later.)

Second, a relocating church must decide that their building is a tool for the gospel. (It’s a tool, not the goal, so make sure someone else gets use of the tool God gave you for awhile.) If a congregation is going to relocate its meeting space, it can (and should) ask, “How can we help another congregation start or thrive in our former space?” That might be an intentional church plant that is reaching, for example, a Korean population that has moved into the community.

Third, if some of the church members are not relocating, you might consider leaving behind a church plant that reflects its emerging context and community. This is particularly helpful when some of the members did not move to the new area and they want to be a part of a church where they live. They become core members along with your local leaders who are more reflective of the ethnicity there.

Fourth, you might also consider another location– going multisite-– and working through the wonderful opportunity to learn from other cultures and customs.

Fifth, a relocating church needs to engage its new community from the start– evangelizing, serving, engaging, etc. This will be a test– a church fleeing from one community often simply is looking for a place where they can remain customers of the religious goods and services they formerly received at their own location. The motives for moving were wrong, and that becomes evident when they don’t engage where they are going.

Relocation is always difficult. It is often (though not always) a retreat from a mission opportunity in a changed culture and context, engaging new ethnicities and peoples. However, there are times when it is simply acknowledgement that the church has ALREADY moved, and the meeting place needs to be near the living place.

5 Characteristics of Transformative Small Groups

As culture drifts more and more toward individualism, transformational churches are taking on the responsibility of moving people into authentic relationships with each other, many through the instigation and encouragement of small groups. Though a hermeneutically responsible scriptural case cannot be made specifically for the institute of small groups, the Bible does offer examples of the need for and benefits of small units of community.

In Exodus 18, Jethro approaches Moses and says, “What you’re doing is not good . . . You will certainly wear out both yourself and these people” (Ex. 18:17-18). The principle here is applicable for pastors, church leaders, and members: when people do not have small units of connection and relationship, it wears everyone out – the pastors and leaders because they are constantly working to fulfill that need for connection; the members because they are unable to be in the nurturing relationships that they need but cannot necessarily have with pastors or leaders. Similarly, small units of community allow people to “carry one another’s burdens” (Gal. 6:2) in a way that simply is impossible in large group settings. Therefore, Scripture favors small settings for accomplishing genuine community.

In addition to scriptural favor toward small units, the institution of small groups addresses significant cultural needs. In Bowling Alone, sociologist Robert Putnam explains the shift in our culture away from community and toward “cocooning.” Think about it. People used to bowl in leagues. They’d wear funny shirts, go in groups, and bowl together. Now, leagues are a fraction of what they used to be, and people bowl alone. Similarly, while we used to have front porches, now we have back decks. We have home theaters and home gyms. As a result of this societal shift, the nuclear family is nuclearized into small units, disconnected from others along the way. However, I believe a shift back toward interpersonal relationships is taking place.

Why is this shift happening in the church? Because small groups are meeting the needs of people to grow in faith by learning in a community with some purpose. We want and need to be connected– it is not good to be alone– so that we can grow and help one another.

Most of these needs can be best met in small groups, where people are able to mature in their faith as they respect, appreciate, listen to, and hear those in community alongside them.

Though Christians experience the need for authentic community, they often need nudging to acknowledge and live in the reality of that need – not unlike many of us who understand our need for exercise, but require encouragement to participate and, thus, enjoy the benefits! In the church setting, small groups provide an opportunity to encourage people into life-changing community. However, the significance of small groups goes beyond the benefits of personal life change and becomes crucial for the transformational church. Five important facets of small groups demonstrate their transformative nature:

1. Connectible: Small groups connect people in relationships. According to William Hendricks in Exit Interviews, one common reason given by people who leave churches is a failure to connect in relationship. Small groups provide a comfortable environment for newcomers to connect.

2. Reproducible: In human growth, multiplication allows the cell to become multiple cells, which allows change and growth to occur. Similarly, for growth to occur in the church, people groups must continuously grow and multiply. Small groups are more easily multiplied than large groups.

3. Assimilative: Just as small groups connect newcomers to the church through relationships, small groups assimilate members to ministry through service. As people in small groups grow in relationship together, they will readily serve alongside others and integrate into ministry opportunities.

4. Transformative: Small groups allow individuals to experience faster and deeper personal transformation through authentic community. For non-Christian seekers, small groups provide a safe setting to ask questions in a community of people who also wrestle and struggle. Thus, when they do come to faith in Christ, they are more likely to experience authentic life-change having been in and remaining in community.

5. Transferable: Small groups can be excellent ways to start churches. As an essential element of the transformational church, church planting generally necessitates a core group of people who are sent out to reach a new area.

Small groups provide the transformational church with an opportunity to connect members in genuine relationships. Through interpersonal relationships, small group members will experience life-change as they fulfill their need for community in an individualistic society. Ultimately, as small groups grow and multiply, so will the church.

Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Characteristics of Great Teammates

Great teams are a joy to watch. OKC Thunder, LA Kings, Miami Heat, New England Patriots, and more. And of course my beloved Oklahoma Sooners!

Reality is, we are all part of some kind of team, wherever we are in life. Family, church, volunteer, sports, business, community, social. As Leaders, it’s equally important for us to know how to follow and be a great team member as it is how to LEAD and be a team leader. In fact, many believe to be a good leader, you must first be a great teammate. And I would suggest that great leaders are equally in tune with how best to be a teammate, along with how to lead well.

So here are a few thoughts on being a great team member:

1. Good teammates are great finishers. They get the job done. They take projects across the finish line.

2. Good teammates anticipate. They understand what needs to be done next before others, and are always looking for ways to make the process better.

3. Good teammates criticize their leader in private, and praise in publicEnough said on that.

4. Good teammates are trustworthyWhen given an assignment, a leader can be assured that it will get done. This is incredibly important.

5. Good teammates are vision copycats. They take on, embody and live out the vision and mission of their leader, and of the organization.

6. Good teammates make their leader betterThey push their leader, and know how to lead up appropriately and intentionally.

7. Good teammates make their other teammates better. They know how to lead their peers and lead across in an organization, and don’t rely on the leader to be the only one motivating the team, as well as holding the other teammates accountable.

8. Good teammates lead themselves. They don’t need to be managed, and aren’t needy. They don’t need all the attention from the leader.

Leadership is More Than Leading

I find that one of the most common missing ingredients in the leaders I work with is adequate training. I don’t mean that they haven’t received adequate training. I mean they fail to provide adequate training to those they lead.

Leaders like to lead. We love to come up with a vision and then marshal the troops to get the job done. But as leaders, we often fail to explain the whybehind the what. The result is often a team that knows what to do but has no clue why they need to do it – or do it that way.

Over the years, I’ve found that one of the most important things that I do as a leader is to pass on the reasons behind the decisions I make and actions I expect others to take. It’s the difference between raising up a team of worker bees or a self-directed team capable of maintaining and operating within a consistent corporate culture and organizational DNA that is so important to long term success. It’s also the difference between a team that can function well in my absence or one that is totally dependent upon my constant physical presence and detailed direction.

So how do you on the whys as well as the whats? It’s really rather simple. Start with asking yourself why? And then ask 3 to 5 more whys? Write down your answers. Then let your team in on your thinking.

  • Why did you make that decision? And why is that?
  • What is it you want a staff member to do? And why is that?
  • Why do you want it done that way? And why is that?
  • And so on.

 

Asking the “Why” and then letting your team in on your thinking will go a long way toward creating a team that is capable of making the decisions you’d want them to make even when you can’t be physically present – a self-directed team that makes decisions and carries out its work based on principles rather than memos.

I find the "why" question goes better with paid staff than volunteers. When attempting to develop an equipping culture, volunteers are more susceptible to feelings of tension if they haven't already thought through their own 'whys'. And attempts to probe beyond the first 'why' response may raise their guard and see staff as potential threats to their service than partners. And they'll wonder if there's a right or wrong response. paid staff are much more vested into the vision and naturally expect some whys.

3 Keys to Making Disciples

What does a church look like when it succeeds? A church is successful when everyone in the church is in the game, maturing into disciples who can reproduce other disciples.

Matthew 4:19 gives us a clear, uncomplicated image of what a disciple looks like, and helps a church know if it is obeying the command to make disciples. “Come, follow me,” Jesus said, “and I will make you fishers of men.”

Follow me – a disciple knows and follows Christ. (Head)
I will make you – a disciple is being changed by Christ. (Heart)
Fishers of men – a disciple is committed to the mission of Christ. (Hands)

Back before we all had a GPS, finding our way on road trips turned out to be adventures. A successful road trip required planning and preparation. A successful journey needed a driver, a vehicle and a map. A successful journey needs three elements as well; an intentional leader, a relational environment and a reproducible process.

A Driver: The Intentional Leader
A road trip cannot begin if someone doesn’t turn the key, start the car, and drive. A driver with a destination in mind is essential. In the discipleship process, the driver is the intentional leader driving the discipleship process toward the goal of making disciples.

A Vehicle: The Relational Environment

A driver must have something to drive. In discipleship, the vehicle the intentional leader drives is the relational environment. Relationships are what God uses to communicate His truth and help people grow. Without relationships, the journey of discipleship is boring and ineffective. Relationships create the environment where discipleship happens best.

A Map: The Reproducible Process
The third component for a successful journey is a map. The road map is a reproducible process. This road map allows us to measure a disciple’s progress and teach that disciple the route so that he or she can intentionally lead others on the same journey.

An intentional leader plus a relational environment plus a reproducible process equals disciples. I am certainly not a math scholar but it seems to be a good equation. See you downstream…

4 Stellar Declarations of a Gospel-Centered Church

I recently heard Tim Keller speak on his new book Center Church (more on this in the blog later). The image above is his outline on gospel theology which is about one-eighth of the book. I am halfway through the book and I believe it is the most important book on church leadership written in my lifetime.

Here are a few quotes, including four stellar declarations of a church that is true to the Gospel:
