4 Keys for Church Hospitality

As my family visited churches upon moving to Nashville, we were blown away by the differences in hospitality to first time guests. In some churches we knew exactly where to park, were graciously welcomed, escorted to the children’s area to drop off our kids, and introduced to several helpful people. In other churches, we had no idea where to go and had no one welcome us.

While I know some churches have over-swung the pendulum and become so guest-driven that they lose focus on Christ in their hyper-attractional attempts to draw a crowd, others have over-swung the pendulum the other way and are almost ignoring guests as a badge of their spirituality. Both miss the mark, as hospitality is both deeply biblical and deeply spiritual.

We touch on hospitality in our new book, Creature of the Word. Here is a section taken from the book:

Every church sends a message with their strategy for hospitality. Those with no system for greeting new people, welcoming them, and pursing them in a loving way send the loudest message: “our theology has not affected how we treat you.” Clear signage and friendly people go along way in expressing God’s welcoming heart in a tangible way. Your context will dictate a lot about your hospitality, whether you train greeters to shake hands, hug necks, nod, or fist bump. But by all means, have a plan to express hospitality. Some of our reformed brothers need to understand that having a sign and friendly greeters to direct a new family to the children’s area is not doctrinal compromise. To the contrary, it can be an expression of doctrine beyond the pulpit.

Hospitality is included in the necessary qualifications for an overseer (1 Timothy 3:2) because hospitality is a direct and tangible link to the gospel. What has God done in the gospel if not welcome strangers? We were all strangers to the family of God and the household of faith. We were enemies, but God in His great mercy welcomed us. He has practiced hospitality toward us. Therefore, we must accept one another as Christ has accepted us (Romans 15:7).

When I consult churches with Auxano, we begin or conclude with an “anchor weekend” that includes an evaluation of the hospitality expressed to guests. Some of the things we look for are:

  • Are there signs in key decision places? Look at your worship service through the eyes of a first time guest. When a guest pulls into the parking lot, does he know where to park? That is a decision he needs help with. Are there signs helping him know where to go next? Help him decide where to walk. Are there signs pointing him to the children’s area and then the worship center/sanctuary? No signage is bad, but signage with too much information is overwhelming. Have clear and visible signs that direct people to the next point.
  • Are the right people in those same places? Signs can direct a guest, but only a person can shepherd a guest. Signs are important, but without people they feel cold and stale. It may be helpful to divide the first few minutes of a guest coming to the service into waves or sections and then staff with people appropriately: parking, outside greeters, inside greeters/ushers, etc. Sometimes churches view these roles as “anyone can do them” and thus they merely fill slots. For strategic hospitality, the right relationally savvy people with grace-filled hearts to welcome guests must serve in these critical roles. In other words, those roles are more important than we often realize.
  • Is there a central place to get information? Hopefully first-time guests will want to grab some additional information on the church. Be sure there is a clearly marked place where that can happen, and that gracious and knowledgeable people are there to serve.
  • How does the children’s space feel? Perhaps the most intimidating moment for a first time guest is dropping the children off in a new place with new people. If the only leaders in the room are un-engaged teenagers who just want to skip “big church,” a family will not be welcomed properly. The area should feel clean, safe, and properly staffed with consistent volunteers that love children. When the same leaders are in the childrens’ rooms each week, the children benefit from the consistency. They get a picture of faithfulness and are able to know and be known by godly adults who care.

When a church has a system to provide relational touches to guests, they reveal that hospitality is an important value to them. No system for hospitality reveals that biblical hospitality, in light of Christ’s welcoming of us, is not embedded in the culture of the church.

Entrepreneurial Leadership in Non-Profits

I came across an old file in my desk when I was teaching on change and innovation recently. It was a chapter by Peter Drucker on Entrepreneurship in Service Institutions. The book?  Innovation and Entrepreneurship, 1985 edition. His insights and observations have relevance to non-profits, graduate schools, hospitals, and a plethora of organizations who are “called to serve” others.

We must remember, says Drucker, that we are called to maximize rather than optimize our impact. We cannot say things like, “We committed to healing every person who needs care anywhere on the planet!” Such missions are not just grandiose but are impossible to complete. You will always be a failure. But if instead the idea is maximizing resources to reach certain people, then that is more realistic.

So how do we accomplish our mission with innovation and entrepreneurship at the core? He gives a few guidelines.

1)     Make sure you have a clear definition of your mission. Focus on objects not programs and projects. “Feeding the hungry” is not clear enough. “Reaching people who do not know we exist” is too vague.

2)     Have clear goals that are attainable. “We are focused on serving 200 new patients in the free clinic this year” is more of what it should sound like.

3)     Failure to achieve an objective means the objective is wrong, especially after repeated tries. I see this with people who lay out a grand strategy for developing hundreds of leaders “in just three months” and they fail repeatedly. The objective needs to be right-sized.

4)     Constantly search for the innovative opportunity. Because funds are limited, creativity is even more of a need. Creative strategies and use of finite resources will allow you to thrive. The volunteer movements we are seeing are an example.

If you can convert your non-profit into a for-profit, Drucker says to do it. Entrepreneurship and Capital formation is a driver of innovation, and non-profits consume capital rather than form it. This is not true for churches and some groups, obviously. But some aspects of ministry or social work could be shifted so that resources are regenerated for the organization.

As I work with church leaders and business leaders, I see the same mistakes and issues. But they are more dramatic in the non-profit world. People must have a continued sense of the mission and clear guidelines for their contribution. You do not have an authority relationship with them, and they can walk at any time. No salary strings to pull and no emails saying, “Report to me today at 3:00 in my office.”

It is innovation, participation, a sense of urgency and a feeling of real contribution to the cause that keep people connected to your non-profit venture.

What are you doing to make sure people are part of the innovative vision you are pursuing? How can you use them without abusing their expertise? Are you seeing their potential to bring innovation not simply implement your ideas.

The non-profit service institutions need innovative leaders on the staff and in the volunteer ranks. Let’s rise to the occasion!

Denying Facts You Don’t Like

Transformational leaders don’t start by denying the world around them. Instead, they describe a future they’d like to create instead.

Denying the truth about relative market share, imperial power or the scientific method helps no one.

Gandhi didn’t pretend the British weren’t dominating his country, and Feynman didn’t challenge Einstein’s theory of relativity or the laws of thermodynamics.

It’s okay to say, “this is going to be difficult.” And it’s productive to point out, “our product isn’t as good as it should be yet.”

The problem with Orwellian talking heads, agitprop, faux news and Ballmer-like posturing is that they take away a foundation for a genuine movement to occur, because once we start denying facts, it’s difficult to know when to stop. Tell us where we are, tell us where we’re going.

But if you can’t be clear about one, it’s hard to buy into the other.

8 Principles for Churches that Want to Grow

When it comes to numbers, churches tend to err in one of two ways: they either discount them as unimportant or they put too much emphasis on them.

The reality is that numbers are important, and though they aren’t the only sign of a healthy church, they are an important measure.

For Mars Hill, numbers are a key measure of our health. For us, it’s all about the numbers, if by “numbers” you mean the number of people getting their sins forgiven, getting their lives changed by Jesus, and going to heaven instead of hell. We’d like that number to go up. We’re all for that.

When numbers are viewed from this perspective, they are a good thing to desire to see grow. This is why I commend pastors who desire to see the church they pastor grow for the right reasons.

In my conversations with pastors around the world, many have questions on church growth. So, I thought I’d share eight principles I’ve learned about church growth.

1. BEGIN WITH THE END IN MIND AND KNOW HOW LARGE YOU WANT TO BE.

The following is a rough breakdown of reported (which may not be entirely accurate) church attendance. Admittedly, these numbers are a few years old, but, as a general rule, they do give you a rough idea of church-size barriers.

  • Churches with 45 people or fewer = 100,000 churches or 25% of all churches
  • Churches with 75 people or fewer = 200,000 churches or 50% of all churches
  • Churches with 150 people or fewer = 300,000 churches or 75% of all churches
  • Churches with 350 people or fewer = 380,000 churches or 95% of all churches
  • Churches with 800 people or fewer = 392,000 churches or 98% of all churches
  • Churches with 800 people or more = 8,000 churches or 2% of all churches
  • Churches with 2,000 people or more = 870 churches or 0.22% of all churches
  • Churches with 3,000 people or more = 425 churches or 0.11% of all churches

Lyle Schaller, considered one of the best church consultants in the world, states in his book, The Very Large Church, that the two most comfortable church sizes are under 45 people and under 150 people, likely making them two of the hardest thresholds to pass through, in addition to the 800 mark.

In The Tipping Point, Malcolm Gladwell states that 150 is also the maximum number of people someone can purposefully connect with, which explains why some people do not like bigger churches. It may also explain why John Wesley divided people into groups of about 150, the average hunter-gatherer village is about 150 people, most military units are under 200, and the Hutterites allow their communities to grow no larger than 150.

Understanding group dynamics like this is important in understanding that there are significant challenges that come with each phase of church size, and being aware of where you want your church to grow allows you to begin preparing for those growth phases more effectively.

Lead Small

Leading small is a big deal.

When churches (or other organizations) are new and small, we tend to lead small. I’m not talking about having a small vision or a small heart. Leading small is about how we interact with people to prepare them to lead in the church. Leading small is interpersonal and dialogical. Leading small is an act of discipleship. The leader who leads small asks questions like,

  • “Is he operating in his gifts?”
  • “How can we help him actualize his potential?”
  • “Is she demonstrating concern and patience with her team as she keeps them aligned to our mission?”
  • “Does he inculcate our values in the way he relates to people?”

Leading small happens on the front lines, in the moment, at a breakfast table and in the afterglow of serving. It seldom happens 9 to 5.

The church needs leaders who can lead large too. Leading large serves the entire organization at once. Leading large is about vision, values, plans, processes and resources. Leading large is a team function, but usually it’s a strategic team having animated conversations about the preferred future in a boardroom. Charts and graphs give way to carefully crafted communication strategies. Leading large creates big plans, and that’s not bad in itself, but it is bad by itself.

Here’s a word of prophecy. If you only lead large, I see a sinkhole in your future. Whatever it is that you are leading is about to cave in.

Problems arise when you lead large to the neglect of leading small. You have plans, but you don’t have prepared people. When your plans outdo the people who are prepared to carry out your plans, you are just writing music that no one can play. If you are constantly trying to find a leader to carry out your plans, you better listen for the sinkhole warning blaring in your ears.

Notice the contrast in these two types of leadership.

Leading Large vs. Leading Small

Making Plans vs. Preparing People

In the future vs. In the moment

In the boardroom vs. At the breakfast table

Professional vs. Interpersonal

Presentation (One way) vs. Conversation (Dialogue)

With the Crowd in Mind vs. With the Person in Mind

Leading small is essential to building healthy congregations. The leader who leads small will continually build an army of people who are equipped for the mission at hand; he will prepare that army through meaningful, personal encounters. Leading small will keep the leader engaged with people. Leading small will create a multiplying culture for disciple making and leadership development. Leading small will help you remember that it’s about people—who give glory to God.

By all means, lead large. Dream great dreams and cast big visions. Get the best thinkers in the room. Push through to clarity about who God made your church to become and map out a credible strategy to make disciples. By all means, do the hard work of leading large.

But for heaven’s sake, don’t neglect leading small. Make sure every leader at every level is face to face with a few people, on their knees with future leaders, at the breakfast table, answering questions, recasting the vision and building the army of saints who will carry out the mission.

What Your Church Can Learn from the Failed Strategies of the 2012 Presidential Election

It’s a tricky thing to engage in political analysis before the dust has fully settled on a recent election. No doubt pollsters, pundits, and politicians from both sides of the aisle will be examining the 2012 election in the coming weeks and months.

Republican strategists will perform a post-mortem on the Romney campaign and the Senate seats that slipped away. Most will wonder about the failure of Republicans to seize the advantage during an ongoing recession and take the reins away from an unpopular president.

Despite the risks of weighing in too early, I thought it would be worth pointing out a few things the evangelical church could learn from the losses of the Republican Party this year. Let me be clear at the outset that I am not equating the two. A political party only has life as long as people find it valuable. The church is guaranteed a future because of Christ’s promise as Master Builder.

Still, there are a number of lessons that evangelicals can learn from failed strategies in the political arena. Here are a few I jotted down while watching the election returns.

1. We cannot afford to ignore changing demographics.

Much of the chatter on election night centered on the increasing racial and ethnic diversity in a number of states traditionally viewed as “safe” for Republicans. The story was similar in Colorado, Florida, and Ohio.

The days when the “male white voter” dominated elections are over, which explains why Romney was able to maintain a substantial lead among white men and still lose the election. When your target is a shrinking number of people and your strategy is to keep them on board by alienating the rising urban ethnic groups (by, let’s say, failing to come up with a sensible immigration plan), it’s no wonder you lose elections.

Surveying the crowd at Romney’s headquarters, I saw a sea of white. Obama’s gathering was a microcosm of the diverse country we live in.

How does this translate to the church? Simple. If you are seeking to be a missionary presence in your community, you can’t ignore demographics.

For example, if your church is an upper-class, predominantly white congregation in a city that is no longer upper-class or predominantly white, then you’ve got a problem. And unfortunately, this problem exists all over the country.

When the community changes colors, churches tend to go into auto-pilot mode with the silent expectation that outsiders should conform to the church’s culture. In the end, we don’t model the coming kingdom or the current community. We develop a “fortress mentality” where a way of life is maintained instead of a “missional mentality” where missionary strategies are employed, strategies that actively seek to reflect the diversity in the community by reaching the lost outside their doors.

2. We can’t ignore facts that make us uncomfortable.

It was interesting to watch how many conservative pundits and politicians were convinced up to the end that Romney would win by a landslide. The talking heads on television were divided down partisan lines, with Republicans predicting Romney would either squeak by or win big and Democrats assuring everyone that Obama would survive. The polls were analyzed, reinterpreted, and refashioned in order to give hope to both campaigns.

Churches can sometimes make the same mistake. We see incremental growth here and there, so we choose to look at the results that encourage us. We avoid the truth that may confront us and make us uncomfortable. To maintain a positive vibe in the congregation, we celebrate small victories and overestimate their importance while at the same time ignoring reality when it presses us to reevaluate our methods or ideas.

A good leader will paint a picture of reality, however disconcerting it may be. It’s only when we see where we truly are that we get motivated with a sense of urgency to complete the tasks God has given us.

3. Political campaigns remind us of the kingdom whose foundation cannot be shaken.

Wins and losses in the political realm each have their lessons. When your preferred candidate wins, it’s easy to pin great hopes on their campaign, to overlook flaws and excuse wrong behavior. When your preferred candidate loses, it’s tempting to wonder if political involvement really matters.

The Christian gets the opportunity every election season to keep things in perspective. Through wins, we temper our expectations regarding the change that any one man can affect, no matter how promising. Through losses, we continue to maintain a faithful presence in obedience to the King who is not up for reelection.

So why get involved in politics anyway? Because elections matter. Ideas have consequences. We are called to live justly and humbly for the glory of God and the good of our neighbors.

But the changing tides of political and public opinion remind us of the steadfast, unmovable kingdom we belong to. We engage, not because it’s popular or because we absolutely must win, but because we are God’s kingdom people, living on earth as citizens of heaven.

Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.
