Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Why Either/Or Thinking is Dangerous

Here’s a quick quiz – see how you do:

  • Do people love change or hate change?
  • Are big companies more innovative or are small ones?
  • Is innovation good or bad?
  • Is growth good or bad?
  • Is Google making is stupid or smart?

All five questions have the same answer: both.

How did you do?

I was struck by the response to my post Actually, People Love Change.  I had a surprisingly large number of people say “No they don’t!”  That kind of missed the point of the post.

The point that I was trying to make is this: there are some changes that people actively seek out.  They view these changes as good.  Yet we know that in many cases, people strongly resist change.  They view these changes as bad.

So you can’t categorically say that change is good, or that change is bad – it’s both.  The challenge is that you have to figure out type of change you’re dealing with in each particular case.  You have to categorize the change.

Classification is an incredibly important tool when you’re dealing with complexity.

It’s complexity that led Theodore Sturgeon to develop Sturgeon’s Law:

90% of everything is crap.

Here is how Sturgeon phrased it:

I repeat Sturgeon’s Revelation, which was wrung out of me after twenty years of wearying defense of science fiction against attacks of people who used the worst examples of the field for ammunition, and whose conclusion was that ninety percent of SF is crud.

Using the same standards that categorize 90% of science fiction as trash, crud, or crap, it can be argued that 90% of film, literature, consumer goods, etc. are crap. In other words, the claim (or fact) that 90% of science fiction is crap is ultimately uninformative, because science fiction conforms to the same trends of quality as all other artforms.

His short form of this reflects the thinking behind the Tao as well:

Nothing is always absolutely so.

Everything that’s black contains some white.  Everything that’s good contains some bad.  Change can be mostly bad, but sometimes good.  Or vice versa.

Either/Or thinking is very dangerous in a complex system – precisely because nothing is always absolutely so.  And, for better or worse, we live in a whole set of complex systems.  We have to figure out how to move beyond Either/Or thinking.

So how should we respond to this?

Here are some ideas that can help:

  • Classification: how do biologists learn about how the world works?  The first step is always classification.  They can’t say anything if they can’t accurately tell what type of things are interacting with each other.  That’s what The Innovation Matrix is – a classification tool.
  • Study the part with the outcomes you want: we know that most large firms struggle with innovation, while some have become very good at it.  What makes them different? Figuring that out is a classification challenge.  One way to attack this is with The Positive Deviance approach:
    Positive Deviance is based on the observation that in every community there are certain individuals or groups whose uncommon behaviors and strategies enable them to find better solutions to problems than their peers, while having access to the same resources and facing similar or worse challenges.
    The Positive Deviance approach is an asset-based, problem-solving, and community-driven approach that enables the community to discover these successful behaviors and strategies and develop a plan of action to promote their adoption by all concerned.

    Or, alternately:
  • Pay attention to outliers:  In complex systems, outliers matter – a lot.  That’s why thinking about averages is so dangerous.  If we take Sturgeon’s Law seriously, the average science fiction is bad.  But as he says, that’s uninformative.  The critical question is “how good is the best Sci-Fi?”  It turns out that the best is pretty good – the outliers a lot more important than the average.

Absolute statements get more attention.  That’s why I named that post “Actually, People Love Change” instead of “Sometimes Change isn’t so Bad” or something equally wishy-washy.  But the truth of the matter is that reality isn’t absolute.  Neither black nor white.  Neither either nor or.

It’s “both.”

Developing some skills to deal with “both” is pretty essential these days.

Rethinking Church Planting

Jimmy Scroggins is a pastor friend of mine. He currently serves at First Baptist Church in West Palm Beach, Florida.

Jimmy is passionate about church planting in multiple forms and is involved in a mission network called SendSFL. I’m excited to see new methods of church planting that can supplement and support traditional planting strategies. Today, Jimmy joins me on the blog for a discussion about the future of church planting.

Trevin Wax: One of the things we’ve talked about before is how the church planting structure in North America puts the planter under enormous pressure to attract givers to the new plant, not necessarily new converts. Elaborate a little on how you think our structure and strategy can unintentionally hinder passionate evangelism.

Jimmy Scroggins: First, I want to be clear that I have huge admiration for church planters. Their boldness and confidence in God to go out and start a church from scratch is amazing to me. I am also a strong supporter of church planting churches and organizations, and I am truly grateful for the current wave of resources that is being directed towards new church starts in North America.

Trevin Wax: That said, you have some misgivings about some church planting strategies.

Jimmy Scroggins: Yes. I worry that our standard strategy for funding planters is unlikely to start the number of sustainable, evangelistic, healthy congregations needed to advance the kingdom relative to the growing population and increasing lostness of our culture. The favored approach seems to go like this:

  1. Identify a talented, driven, and probably well-networked planter.
  2. Help him raise several hundred thousand dollars to fund him and his church for 3-5 years.
  3. Count on him to lead his new church to grow fast enough so that by the time his funding runs out his church is self-supporting.

Trevin Wax: What’s is deficient about this strategy?

Jimmy Scroggins: The math simply does not work. Take Southern Baptists, for example. We are working to plant 15,000 churches in North America by 2022. If we are going to raise 100k each (a pretty conservative number for most contemporary church planters) to fund those churches, we are going to invest 1.5 billion dollars in the successful church plants (if you make it 300K per church – that makes it $4.5 billion).  Assuming a 70% success rate (which would be phenomenal to the point of unrealistic), we would have tried to start around 21K churches, with a total investment of over $2 billion.  I am afraid the math simply doesn’t work if we are hoping to plant that many churches in that amount of time.

Trevin Wax: Besides the math, what concerns do you have?

Jimmy Scroggins: I’m afraid this strategy forces the church planter to focus on attracting givers more than on evangelizing lost people. It really doesn’t matter how many lost people he reaches or baptizes; his sustainability and “success” will be evaluated and celebrated only if his fledgling congregation gives enough money.

The planter’s ability to remain “in business” is directly tied to his ability to shift the costs from his sponsor churches to his own congregation before his startup money is exhausted. It is unlikely that new believers will be able to carry that load fast enough. He has to go hard after transfers from other churches in order to make it work. So again, the focus of the church planter almost has to be on attracting givers as opposed to reaching lost people.

Trevin Wax: So where do we go from here? Your church, while certainly intentional about funding traditional church plants, is also involved in other kinds of gatherings. Tell us about that.

Jimmy Scroggins: As you said, we are indeed participating in traditional church plants, and by traditional I mean the funded approach with full-time planters and some type of “launch-large” strategy. But we are convinced that these types of plants take too long, cost too much and fail too often – at least if we are going to get to 15,000 by 2022. We have begun to develop and invest in two different approaches that we believe will be more effective, especially in metropolitan contexts where Southern Baptists have been weak.

First, we are going all in for bivocational church planting.  We are working to identify, recruit, train, and place men in new church plants who will never require a full-time salary from their church.  There are scores of white collar, middle and upper income, educated, successful professionals in our churches who have untapped capacity in terms of their time and energy. These guys can be motivated and equipped to plant churches. Of course, God has to call them, but we can help them hear God speak.

Previous generations of church and denominational leaders have basically said:

“If you are called to the ministry, you quit your job, you move your family several states away for seminary-based training, you learn to live in near poverty, and you help your wife and kids adjust to their new life and their new standard of living in their new town. And about the time you get halfway settled into the seminary community – you graduate and move again to a small church in a small place and begin your journey in ministry.”

No wonder very few people will voluntarily heed the call!

We believe there is a better way. We want to train church planters from our own church to plant new churches in our own community. They don’t have to move their families. They don’t have to find new jobs. They don’t have to strike out on their own. We can pour into them, help them develop their spiritual gifts, help them discover their unique calling, help them find a neighborhood that needs a gospel church, and ultimately help them form a church planting team.

Trevin Wax: What experience have you had in developing the bivocational church planting strategy?

Jimmy Scroggins: At First Baptist Church of West Palm Beach, we have established a church planting residency program to equip bivocational church planters from our church family. The response has been overwhelming. We have ten men in our first cohort this year, and the waiting list for the 2013 group is already established.

We are pretty excited about bivocational church planting because it is a way to help make the math work. Although these churches will look very much like traditional, funded church plants, we believe they will have a greater chance of success because the pastors will not have to depend on the fledgling church as their sole source of financial support.

Trevin Wax: What’s the other approach you take?

Jimmy Scroggins: We are committed to reaching people that most church plants cannot afford to reach. There are thousands of people in our community who are homeless or very poor. Many are immigrants and many are in our community illegally. Traditional church planters can’t spend time reaching these folks. They can’t give enough to support the new work. But we have recently discovered a way to effectively go after these people.

One of our sister churches in West Palm is teaching us how to plant “rabbit churches” (so named because they multiply really fast). This church uses lay people to start new congregations in homeless camps, trailer parks, apartment complexes, and retirement centers. We are learning from this approach, and we are seeking to plant churches for “the least of these.”

A “rabbit church” looks like a middle-aged deacon pulling up to the homeless camp with metal folding chairs stacked in his pickup. He arranges those chairs around a tree and calls the men and women out for donuts, singing, and Bible study. These people can’t or won’t give much money at all, but since this type of church doesn’t cost anything, they make budget every single week.

Trevin Wax: How will these methods affect the future of church planting?

Jimmy Scroggins: We are convinced that these two approaches – using bivocational planters to start traditional-looking church plants, and using lay-preachers to start “rabbit churches” – could be the future of church planting. And since these two strategies are very similar to effective approaches found in the Bible and throughout church history, we are confident they are going to work.

One thing’s for sure: traditional, funded, full-time church planters are not going to plant enough churches to truly penetrate the lostness of North America.

Red Flags When Interviewing for Your Staff Team

In my role at LifeWay, there are more than 500 employees in the division I am responsible to lead. As we have been looking to bring passionate people to the team who are deeply committed to our mission of serving churches in their mission of making disciples, I have been involved in a lot of interviews.

If you are a leader, you know that having the right players on the team is absolutely essential in fulfilling the mission the Lord has given your ministry. Thus, the recruiting and interviewing process is very important. In looking back at all the interviews I have been a part of, here are five red flags that give me great caution in taking a next step with a potential team member.

1 – No questions

If someone asks no questions, it gives me the impression that they are passive, that they are not the type to take initiative, and that they don’t possess a holy curiosity that is going to nudge them to learn, explore, and look for more effective ways to serve. It also gives the impression that they are a bit cold, unable to have a conversation, to engage, to lead people somewhere.

2 – Bad questions

I like questions because I learn more about a candidate by the questions they ask. And bad questions are very revealing about a person’s work ethic, passions, goals, and priorities. I won’t reveal all the bad questions because I still have more interviews to lead, but here are a few:

The question: How many hours do I need to work?

What I think: This may be someone who wants to punch a clock. I want people driven by a calling, not by a clock.

The question: What will my title be?

What I think: This may be someone who is more concerned about personal platform than the mission the Lord has given us.

3 – Excuses

Because the past is often a great indicator of the future, I am going to ask questions about past performance, faithfulness, and impact. I am not looking for perfection but a track record. Excuses are a major red flag because it shows the person is unable to own his/her responsibilities fully. I would much rather a person say, “Here is where I blew it and the lessons I learned.”

4 – Negative comments about current leaders

The person who bashes his/her current leaders or team members will be the same person who brings that toxic attitude into our culture. No thank you.

5 – Over-negotiation

When someone over-negotiates salary, benefits, or some other aspect of the role, I quickly get turned off. I think either (a) the person is not overly excited about the role as it is presented or (b) the person has an inflated view of her/himself and this will never end. I may be oversensitive to over-negotiation, but I tend to be the one who walks away.

Red flags are great. They prevent you from continuing down a path that won’t be fruitful and best for the team and ministry for which you are responsible. Pay attention to them.

5 Gospel Truths from Jesus’ Geneaology

1. The gospel is not good advice, it is good news.[1]

Fairy tales and fantasy stories start out with phrases like “once upon a time,” or “somewhere, in a galaxy far, far away.” But Matthew begins with a genealogy, which is a way of saying, “What I’m about to tell you actually happened.”

Many religions are built on teachings and principles that would be true whether their religious founder ever lived or not. The religious founder was just the mouthpiece. It wouldn’t really matter to Buddhists, for instance, if Buddha were a real person or not.

But this is not true for Christianity. Christianity depends on a set of events that actually took place in history, because the core of Christianity is not what Jesus taught us to do, but what he would do for us.

2. Jesus is the center of history.

Matthew takes what the world considered an insignificant family line and organizes all of human history around it. It certainly didn’t seem like Jesus was the focal point of history at the time. Israel was an insignificant Roman province, and nobody in Rome was paying attention to this family tree. But God had made a promise to Abraham to bring salvation to the world. And he did it in the face of the powerful nations that thought they were truly in control.

I find this so encouraging, because it often doesn’t look like Jesus is the center of history today. CNN doesn’t look to Christianity to figure out where the world is headed. They look to the markets, to the White House, to world politics. But from God’s perspective these things are an insignificant drop in the bucket compared to what he is doing through Jesus’ kingdom.

3. God is working in all things, good and bad, for his purposes.

Matthew concludes his genealogy (1:17) by commenting that the progression from Abraham to Jesus came in 3 sets of 14. This seems almost random, especially when you realize that Matthew intentionally skipped some generations to get these numbers. Now, skipping certain generations was common practice for genealogies. But why did Matthew want to have these 14s?

Well, fourteen is (of course) two sevens, and seven is the biblical number of perfection.[2] Matthew organizes the genealogy into 14s to show that God has superimposed his seal of perfection on history.

When you consider the messy stuff in this genealogy, that’s an astounding claim. Think of the story of Tamar (1:3), the woman who tricked her father-in-law to impregnate her by dressing like a prostitute. Or of David (1:6), who slept with his friend’s wife and had him killed to cover it up. God looks at this mess and without condoning their actions, stamps his perfect “14” on it.

Some of you have messy dysfunction in your life, and I’m not saying God is pleased with your pain. It breaks his heart. But He has an over-riding purpose in your life, to accomplish Jesus’ purposes in and through you. And he’s working in the darkest parts of your personal genealogy to bring that to pass.

4. The gospel is for the outsider.

In Jesus’ day, a genealogy was like a résumé, how a person showed the world their worth. And so back then—like today—résumés were fudged to include the best parts and to omit the nasty details. They were crafted to make everyone think, “Wow, this guy just has awesome in his blood!”

Yet look who Jesus includes in his genealogy: Tamar and David (see point 3); Ruth, a Moabite, not even Jewish; Rahab, not only a foreigner, but a prostitute; Manasseh, one of the most wicked and godless kings in Israel’s history. Jesus’ line is filled with outsiders of every kind—moral, ethnic, gender.

This all tells us that Jesus came for the outcast, and that includes us. Or, as David Platt says, these names are included in the line that leads to Christ so that we can know our names are included in the line that leads from Christ.

5. Jesus is the ultimate rest.[3]

There is another detail about the sets of 14 that Matthew mentions. Three sets of 14 makes six sets of seven. This makes Jesus the seventh seven.

Remember, seven is a really significant number in the Bible. It points to perfection, but it also point to rest. God rested on the seventh day. Israel was supposed to let their land “rest” every seven years. And every seventh seven year was the Year of Jubilee, in which all debts were forgiven and all slaves were freed.

Matthew shows us that Jesus is the seventh seven; Jesus is the Year of Jubilee. In him all debts are truly forgiven; in him all slaves are finally freed. Jesus is ultimate rest. Isn’t this what he promised? “Come unto me, Jesus says, all you who labor and are heavy laden and I will give you rest.” You don’t have to strive to earn God’s love. You don’t have to prove yourself. In Christ you have the absolute approval of the highest being in the universe.

Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

7 Characteristics of an Effective Critic

A few days ago I had a long conversation with a critic of me. Actually, it would be better to say that he is a critic of a decision I made. He would not want to describe himself as a critic of me in the general sense.

Rare is the person who actually enjoys criticisms. I certainly would not be among that unique group. But this man made the criticism tolerable. And he certainly gained my respect by the way he handled it.

Immediately after the conversation, I began to think through how he had approached me. I thought about his words, his body language, and even his preparation for criticizing me. I realized I had a case study on effective criticism. I also was able to note seven of the characteristics of this conversation where he criticized me.

  1. He had no pattern of having a critical spirit. Some people are perpetually critical. Their negativity is known and often avoided. Such people have little credibility. Even if they have something worthy to say, it is often ignored because of their patterns in the past. That was not the case with this man. He was not known as a negative person. He did not speak or write in a critical way on an ongoing basis. Because of this pattern, I was inclined to listen to him.
  2. He prayed before he criticized. In fact, this man prayed every day for two weeks before he ever approached me. He asked God to stop him if his mission was not meant to be. He did not take the moment lightly. To the contrary, he treated it with utmost seriousness.
  3. He communicated concern without anger. This critic did not once raise his voice. His body language did not communicate anger. He was passionate in his position while maintaining his composure.
  4. He avoided any ad hominem attacks. My critic wanted to be certain that I knew he was not attacking me personally. He affirmed me in many ways. He voiced respect for my character. But he did not waver in his expressed concern. Never once did I feel like I was under attack personally.
  5. He asked for my perspective. Frankly, most of my critics through the years have not expressed any desire to hear my side of the story. They are so intent to communicate their position that they leave no room for me to speak. Such was not the case with this critic. He asked a surprising question early in the conversation: “Thom, why did you make this decision? I really want to hear your thoughts straight from you.”
  6. He listened to me. Undoubtedly you’ve been in those conversations where the other person really does not indicate any desire to listen to you. Even while you are speaking, it is evident that he or she is formulating the next response rather than hearing your words. This critic not only asked for my perspective, he really listened as I spoke. The only time he interjected was to ask clarifying questions.
  7. He was humble. One of the primary reasons we get defensive when we are criticized is the attitude of the critic. They often seem to have an all-knowing and condescending spirit. To the contrary, my critic was genuinely humble. He was not a know-it-all. He did not act like the smartest man in the room. Frankly his humility was humbling to me.

You can’t be a leader without being criticized. Leaders have to make decisions, and it’s rare that everyone will agree with your decisions. While dealing with critics is not the most pleasant part of leadership, it is a necessary part. Sometimes leaders must discount the message because of the lack of credibility of the messenger. But, in my case, I heard from a critic who truly made me pause and consider his position. Not only did I hear his position, though, I learned even more about being an effective critic and recipient of criticism.

For those reasons, this fallible leader is very grateful.

The Burden of Church

I was inspired to post on this topic because I keep reading all of these blogs from pastors called, “I love my church!!” and “I love pastoring!!” and “If I loved my church and loved pastoring any more than I do, my nipples would burst!!” And I think it’s cool that they feel that way, but I often don’t. Yesterday I explained WHY I pastor anyway, but for me it’s not because I get a lot of joy out of it. So from what do I get my joy?

Well, in my opinion, from the right places. As far as I can remember, God never teaches us to get joy from pastoring or from our church. I don’t think there’s anything wrong with it. If you can, more power to ya. But there are two places (that I can think of) where we’re told where we’re to get our joy. (1) Nehemiah 8:10, “Do not grieve, for the joy of the Lord is your strength.” (2) Proverbs 5:18, “…rejoice in the wife of your youth.” (I’m not going to mention the fact that the next verse says, “may her breasts satisfy you always.”) (Whoops, just mentioned it).

I don’t acheive this perfectly, but I want my joy to come from my relationship with God and my relationship with my wife. Personally, I don’t look to pastoring or my church for joy. If I do get any joy out of that, that’s just icing on the cake.

So, maybe my “confession” has encouraged you. At least, if you feel like I do, you can know that you’re not alone.

The Burden of Church

In the Bible, the Apostle Paul talked about the “burden” of the church. This week I’ve been confessing that, while I read lots of blogs where pastors rave about how great pastoring is, and how great their church is, I resonate more with Paul and often find it more of a burden than a joy. So why do I do what I do?

Well, first, because I’m called to it. This is what I believe God wants me to do. If He asked me to cheese grater myself to death, I’d do that too. He’s wiser than I am, and loves me more than I do, so I’d be pretty stupid to not do whatever He wants.

Second, because I can’t imagine doing anything else. Seriously, what else could I do that would have even a small proportion of the eternal impact that I get to have doing this? Nothing! There’s lots of things we choose to do, even though they’re not fun – exercising, dieting, studying. The wise choice isn’t always the easy choice.

And, third, because even though it’s incredibly difficult, it’s also the most rewarding thing going. Yes, it’s a burden, but being a part of changing lives is the most gratifying thing life has to offer. Does that make the difficulty worth it? Absolutely!

So I do it for those reasons, but it’s not always a joy for me. In fact, it’s often not a joy. So where do I get my joy?

The Burden of Church

After hearing the pastor at the conference admit that he didn’t love pastoring and dreamed about doing something else, I decided to investigate. Just about every time I got to spend one-on-one time with a pastor I really respect I asked them, “Do you enjoy what you do? Is this like … fun … for you?”

I’ve asked about ten pastors that question. One said, “Yeah! Absolutely! This is the greatest!” The other nine said, “No, not so much.” One confided, “I think God made me a pastor to make sure that I go to church. I wonder if I wasn’t a pastor if I’d go at all.” I totally understood what he was saying.

It’s not that any of these guys are complaining or throwing a pity party. Each is just admitting, “This is really tough. So often the work of the church is a real burden.” And I agree.

So why do I do it?

The Burden of Church

One thing I’ve noticed in the pastor blogging world is that most rave about how much they love their church, how much they love pastoring, how it’s the greatest thing in the world.

That is not the case for me. I don’t always love my church, I don’t always love pastoring, and I think there are approximately one thousand things I would rather do than this. I’m not confessing that to get your pity, or offers of counseling. I’m admitting it because maybe some people can relate.

A few years ago I was at a conference and a (mega-church) pastor I really admire admitted that he often daydreams about leaving ministry and going back to his high-school job of mowing golf courses. He explained that one day he got up his nerve and confessed that to a pastor he respected. He asked that pastor, “Do you ever do that?” The other pastor said, “No. … For me it’s working at an ice cream stand. No one ever leaves angry from an ice cream stand.”

I was shocked. I thought it was only me. That led me to start doing some research.
