Uncertainty is No Excuse for Lack of Strategy in Your Church

When Roger Martin, of the Rotman School of Management at the University of Toronto,  asks business executives about their company’s strategy — or about an apparent lack thereof — they often respond that they can’t or won’t do strategy because their operating environment is changing so much. There isn’t enough certainty, they argue, to be able to do strategy effectively.

If this is true in the business world, it is really true in churches.

Martin goes on to say,

I really wonder what makes them think so. Life is and always has been uncertain. If we live in an uncertain, fast-moving, turbulent world today, why would it be any different a week, a month or a year from now? If the world is too uncertain to choose today, what is it about the future than will make things more certain? At some point, do we simply declare the world to be certain enough to make strategy choices? How will we know it is the day? What criteria will we use to decide the requisite level of certainty has been reached? Or will we simply put off choosing forever, because certainty is utterly unachievable at any stage?

In truth every organization has a strategy. Whether it ‘does strategy’ explicitly or not, the choices that it makes on a daily basis result in the company operating on some part of the playing field (i.e. making a where-to-play choice) and competing there in some fashion (i.e. making a how-to-win choice). It matters not a whit whether the industry is highly uncertain, every company competing in it has a strategy.

Without making an effort to ‘do strategy,’ though, an organization runs the risk of its numerous daily choices having no coherence to them, of being contradictory across divisions and levels, and of amounting to very little of meaning. It doesn’t have to be so. But it continues to be so because these leaders don’t believe there is a better way.

I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

The Tension Between Technology and Faith

There’s a tension that exists sometimes when you talk about the relationship between technology and the church. A few months ago we wrote an article titled, “How Pastors Can Lead Their Church to Greater Year-End Giving.” One of the reader comments stuck out to me:

The title of this article shows the sad state of many churches today…I want to vomit when I see articles like this.

This commenter continued by saying:

When a congregation is walking with the Lord and the Holy Spirit is moving in peoples hearts and transforming them to be more like Christ, you do not need to ever preach on giving or come up with gimmicks and ideas to increase peoples giving. They will give because they are moved by the spirit to give.

Yes, the tension between technology and faith is very real.  

We wanted to dig more into the connection between faith, relevance, and technology and so we put together a short three-question study.  We then administered this study to some of the 2,500 attendees of at the recent Nazarene M15 Conference.

> Question 1:  On a scale of 1-5, how relevant do you feel your church is to your local community?

Church leaders, as a group, rated themselves a 3.5 out of 5 in terms of relevance.  This answer speaks to a feeling that their church is planted firmly in the middle between relevance and being out of touch.  Many of the pastors made comments to the effect of, “We’re close, but we’re just not quite there yet.”

> Question 2: On a scale of 1-5, how big of a role do you feel technology plays in staying relevant?

When we asked specifically about the role of technology, 78% of church leaders believe it plays a crucial or very important role in staying relevant.

> Question 3: What holds you back from being more relevant and effective in your local community: time, money, technology, or people catching the vision?

For this final question, we wanted to force church leaders to choose one of four potential lacks: time, money, technology, or people catching the vision.  We know that this is a bit of an impossible question, since they all play a part, and many pastors wanted to select all of the above.  However, when forced to choose one, 67% of church leaders chose people catching the vision.  And an underwhelming 5% chose technology as their primary lack.

What does this tell us?

While technology will never replace the importance of catching the vision, it plays a crucial role in helping churches stay relevant.

Keeping this in mind, it starts to make sense why some would feel so negative about promoting giving techniques and technology.  Technology, in place of a heart and vision connection, is never an acceptable substitute.  In fact, when responding to our original commenter, this is what I said:

What’s been really cool for us [Pushpay] is to see churches who partner with us, and after going live, see the amount of new givers increase by as much as 33%. That’s huge!

Now, were these people not obedient before, or was their heart not in the right place, or were they spiritually lacking?  I’m not sure how to answer that, but I do know that they are giving faithfully now and the church as a whole is benefitting.

How do we preserve the balance?

When we talk to churches about giving technology, we use the phrase, “Unlocking Generosity.”  This refers back to a statistic we collected several months ago on Facebook: 80% of people want to be more generous than they currently are, but 92% feel held back by a lack of money.  The desire to be generous exists; it’s just waiting to be unlocked.

I like to use the analogy of working out.  We all know we need to do it, most of us want to do it, but the act of signing up for a gym membership and then driving there multiple times a week, it’s something that very few of us do consistently.  However, if a gym existed next door to my house and a personal trainer was there waiting for me, working out would become a lot more of a regular habit.

For some people, probably 20% of us, they will exercise consistently no matter the circumstances.  For the remaining 80%, we may exercise from time to time, but getting that extra boost is what’s needed to develop a healthy and regular routine.

We work hard to help churches engage those 80% of non-regular givers, knowing that the technology is just a tool to make the process easier, resulting in an outcome that gets us all excited: a changed heart and healthy habits that help transform us to be more like Christ.

The Power of the Preposition in Giving

Why do people give?

That’s easy.

They give from the heart, to vision.

Let’s start off with the “from” part.

All giving is a matter of the heart. I can’t think of anything more counter-cultural than parting with resources. If someone gives, they do it because something deep and internal has been affected.

A lot of teaching on stewardship is guilt-based, even fear-based. I don’t like it, and I don’t think it’s biblical. Yes, the Bible teaches that there are blessings with giving. Yes, the Bible teaches that any act of obedience or disobedience has consequence.

But that’s not what God wants to motivate us.

I was recently reading through Exodus and was amazed (again) to read how Moses had to tell the people to stop giving because they had more than they needed to construct all that God had commanded in terms of the Tabernacle.

Any of you pastors ever have to preach that message?

But their hearts were so taken that they couldn’t stop giving to the God who had liberated them from every bondage.

This is why Paul, in the New Testament, instructed people to give from their hearts. He knew it was the most powerful area to scour for motivation and obligation for the needs of the kingdom of God.

But people don’t just give “from,” but “to.” And what they give “to” is vision.

Vision is the destination. The goal. The promised land.

For Meck, it’s 20,000 active attenders with ministry in 20 countries. That’s 20,000 changed lives. That’s partnering with 20 incredibly-needy partners who are doing God’s work in ways we never could. That’s making a difference with our one and only life in ways few could ever imagine.

We teach people that giving is an act of worship. And, of course, it is.

But it is more than money.

It is the giving of our hearts, and then the commitment of our wills to the cause.

And God smiles on the giver.

And God honors the giver.

And God gives to the giver.

No wonder people give.

How Not to Loathe the Culture You Are Leading

One of the dangers of a growing organization or ministry is the temptation to quickly bring people on to the team to meet the demands of the growth. Of course, there is nothing wrong with desiring to scale the team. As the organization grows, wise leaders expand the leadership base.

The temptation is to take shortcuts on ensuring those joining the team are deeply committed to the mission and values of the organization/ministry. The temptation is to settle, to quickly grab a person and put him or her in a role. When work is piling up, unread emails in the inbox are growing, and demands seem to be rising, the easy solution seems to be quickly putting someone in a role. But wise leaders know—likely they have learned—that putting the wrong person in a role is a short-term solution with adverse long-term implications.

Tony Hsieh (founder & CEO of Zappos) tells the story about his former company, LinkExchange, which was sold to Microsoft for 265 million. When the company was just getting started, Tony and his friends loved the culture. They worked together all the time, sometimes forgetting what day it was. As the company initially grew, they hired their friends, people who shared the same values and understood the culture of the team. But as they continued to grow, “they ran out of friends to hire.” In other words, people began to join the team who did not share the same values. And the culture quickly deteriorated, so much so that Tony said he no longer wanted to come to work at his own company. He now obsesses over cultural fit in his current role at Zappos, and rightly so. Over half of an employee’s annual evaluation is based on living their values, and he has said, “An employee can be a superstar in job performance, but if they don’t live up to core values, we will fire them just for that.”

While we often imagine that declining and crumbling organizations begin to fall apart because they have grown complacent, Jim Collins, in his book How the Mighty Fall, states that complacency is not the issue. Decline begins when the growth of an organization outpaces the organization’s ability to have the right people at the table.

Surely one aspect of “the right people” is a deep-seated commitment to the mission and values that drive the organization. As the organization grows, new people will be invited to join the team. If you move too quickly and fail to ensure the alignment of values, you may end up loathing the culture of the team you are leading.

How can you not loathe the culture you are leading? Do everything you can to ensure the people joining the team, at their very core, carry the DNA of the culture you envision.

Developing an Assessment Culture that Provides Truth Today and Direction Tomorrow

I hate bad stats. They undermine the credibility of Christians and can confuse the issues. (I’ve written on the issue in Christianity Today.) But when we apply stats wisely, they can be of great benefit.

So while I often say “facts are our friends,” they aren’t always friendly. For example, in 2009, LifeWay Research found that 55% of church attendees believed they had grown spiritually over the last year, while only 3.5% of those displayed any measurable growth. That’s not a very warm and fuzzy stat, but it’s an honest one.

Sometimes, though, churches tend to be more hopeful than honest when they look at their situation. That can be good—we are a people of faith. However, bad information undermines good strategy. I believe that churches must have the right information to make that right decisions.

That takes intellegent self assessment.

When we speak of the need for an assessment culture, we want churches and Christians to avoid making claims that are unsubstantiated. We, above all others, need to be trustworthy, and we can do that with accurate assessment of where we are as individuals and a church.

Churches need honesty as much as they need to have hope.

Assessments are a great way to examine the truth about today and provide a direction for tomorrow. And an assessment culture within a church provides a way forward in thinking about where we are and how to go forward in making disciples.

For so long, churches have claimed success because their focus was on bodies, budgets, and buildings. Other areas, where the picture was not as pretty, were ignored. Creating a true assessment culture is about changing the scorecard. Attention is given to the factors that really lead to biblical growth and transformation within a church across cultural contexts and regardless of the size.

In Transformational Church, Thom Rainer and I examine the research to determine and explain the factors that were common to those churches across the spectrum who were experiencing true transformation. It’s why we developed our Transformational Church Assessment Tool. Instead of targeting areas that had been traditional measuring sticks for discipleship, we evaluated a broad spectrum of churches that were seeing transformation take place. They made disciples. By investigating what was taking place there, we proposed a new scorecard to assess the actual health of a church.

I’m not concerned so much that you use our LifeWay Research assessment tools—though I believe in it because the methods are verified statistically and repeatable in any church setting—I just want you to be engaged in assessing your ministry and doing so in a way that gives you an accurate portrayal of your success or lack thereof.

An assessment culture helps you take a realistic look at what your priority areas should be and evaluate how you are making progress in those. Too often we allow ourselves to slip into a false comfort from anecdotal progress that is not really indicative of what is happening.

I want your church to be transformational, and I know you do as well. We need churches that are being transformed by their dynamic relationship with Christ and, as a result, transforming their members and their surrounding neighborhood. Establishing an assessment culture can help you find and address the areas where you are not seeing that occur as well and as often as it could.

Later in this series on creating an assessment culture, I will be talking about why it is you need it, what are some wrong ways to do it, and two of the factors that must be a part of any church assessment culture.

While “creating an assessment culture” may not sound like the most intriguing topic, I believe it is vital to the health of your church. It enables and empowers you to not just think you are making disciples on a consistent basis, but to know that your church is regularly fulfilling the Great Commission.

How to Eliminate Busyness? Go on a Church Diet

Most churches—more than eight out of ten—are busy. Too busy. These churches need to slim down their plethora of programs, activities, and ministries. They need to go a busyness diet.

Unfortunately, many church leaders equate activities with godliness or ministry fruitfulness. For certain, churches must have some clear plan of discipleship for their members. Sadly, some of the busiest churches actually diminish discipleship fruitfulness. And ceasing certain activities in the church can be extremely hard. You can run into sacred cows and favored ministries. Still, most churches should pursue a busyness diet for at least seven reasons.

  1. Excessive activities can actually preclude members from growing spiritually. I actually interviewed one church member who said he didn’t have time to read his Bible. He was worn out almost every day from church activities.
  2. A church that is too busy rarely evaluates the effectiveness of its activities. Leaders often erroneously presume that the busyness is a sign of fruitfulness.
  3. Activity-focused churches are often inwardly focused. Those ministries are typically for the members and are rarely evangelistic or community focused.
  4. A busy church can hurt families. Many churches have different activities for children, students, and adults on multiple days of the week. Family members rarely have time together.
  5. Activity-focused churches can cause member burnout. When a member burns out, he or she then drops out.
  6. It is difficult for a church to do a few things well when it does too many things. Quantity thus replaces quality, and the most vital ministries suffer.
  7. Busy churches often lack vision clarity. Because these churches are going in so many directions, members are confused about the priorities and vision of the church.

Try this exercise. List every ministry, program, or class that your church offers in a year. If the list is exceedingly long, see if just a few can be eliminated without much pain. Then, before you add anything else to the activities of your church, make a commitment to eliminate two existing activities.

Admittedly, church busyness diets are not always easy or pleasant. But they can make the difference between a busy church and a fruitful church.

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

I am one of the leaders in Emmanuel united church of Ethiopia (A denomination with more-than 780 local churches through out the country).
