4 Balancing Acts for Church Health

Church health is the result of balance.

Balance occurs when a church has a strategy and a structure to fulfill the five New Testament purposes for the church: worship, evangelism, fellowship, discipleship, and ministry.

If you don’t have a strategy and a structure that intentionally balances the purposes, the church tends to overemphasize the purpose you as a pastor feel most passionate about.

We tend to go to seed on one truth at a time. You attend one seminar and hear that the key to growth is small groups. At another, it’s volunteer recruitment, or dynamic worship, or creative outreach, or strong preaching.

The fact is, they’re all important.

When a church emphasizes any one purpose to the neglect of others, that produces imbalance — it’s unhealthy. And being unhealthy stunts a lot of churches.

To keep things balanced, four things must happen. You’ve got to:

  • move people into membership
  • build them up to maturity
  • train them for ministry
  • send them out on their mission.

And you need a clear discipleship process to be able to gauge whether you’re doing these things effectively or not. Just as our vital signs tell us whether our physical bodies are in good health or not, the health of a church is quantifiable. For example, I can measure how many more people are involved in ministry this month than last month.

How you accomplish those four objectives doesn’t matter. As long as you are bringing people to Christ, into the fellowship of his family, building them up to maturity, training them for ministry, and sending them out in mission, I like the way you are doing ministry.

Health does not mean perfection. When a church focuses on evangelism, it brings in a lot of unhealthy people. My kids are healthy, but they’re not perfect. There will never be a perfect church this side of heaven because every church is filled with pagans, carnal Christians, and immature believers — along with the mature ones.

I’ve read books that emphasize, “You’ve got to reinforce the purity of the church.” But Jesus said, “Let the tares and the wheat grow together, and one day I’ll sort them out” (paraphrase of Matthew 13:29-30).

We’re not in the sorting business. We’re in the harvesting business. We do get a lot of unhealthy people at church because society is getting sicker. But Jesus demonstrated that ministering to hurting people was more important than maintaining purity. When you fish with a big net, you catch all kinds of fish.

That’s why one of the biggest programs in our church is Celebrate Recovery. We have thousands of people involved in recovery with all kinds of addictions.

One of the most important decisions we made was to not have a counseling center. If we put a full-time therapist on our staff, that person’s schedule would fill up instantly, and 99 percent of the calls would still go unmet. We couldn’t keep up even if we had five full-time therapists. Instead, we’ve trained lay-people to do biblical counseling and compiled a standard list of approved therapists we can refer to if need be.

In conclusion, a far better focal point than church growth is church health. Size is not the issue. You can be big and healthy or big and flabby. You can be small and healthy or small and wimpy. Big isn’t better. Small isn’t better. Healthy is better. So I encourage you to focus on helping your church become balanced and healthy.

If churches are healthy, growth is a natural occurrence. I don’t have to command my kids to grow. If I provide them with a healthy environment, growth is automatic. In the same way, if you provide your church with a healthy, balanced environment, growth will occur naturally.

Thanks for this helpful reminder. I'm finding that I favor moving people into ministry much earlier in the process because the most rapid spiritual growth (moving toward Christlikeness) occurs when people are engaged in service. "Maturity" isn't about information, it's about character transformation. Although character transformation is a slippery, hard to pin down process, it involves many domains working at the same time: gaining information (data), synthesizing information (knowledge), applying information to real life (wisdom). These all require teaching, study, mentoring and serving.

I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

The REAL Front Door: Guests Visit Online Before Onsite

Imagine if it was your first day on staff and you just discovered that your church’s front door was:

– hidden from view and hard to find

– still decorated from last Christmas

– covered in dirt and cobwebs

– cluttered with ministry flyers and notices.

Without hesitation, you would clean and repaint it immediately. You would then find a way to use people and signage, while leveraging every resource possible, to make the entrance beautiful, easy and obvious to find.

Your church website is more important than your front door. 

In fact, nine out of ten first time Guests visit online before visiting onsite, so your church website IS your front door. In 2015, the number of networked devices (phones, tablets, laptops) more than doubled the global population. Today, your church website is your digital front door for nearly everyone who will consider visiting your church, and then reconsider based upon what they find, or don’t find.

Here are 23 ways your website may be driving away first time Guests: 

  1. If it projects an “us vs.them” dynamic, using a term like Visitor instead of Guest.
  2. If it has your Christmas graphic on rotation… in February.
  3. When 80% of your web content is actually geared for members, making it little more than a very expensive calendar for a select group of people.
  4. If there are too many written words and the menu navigation becomes complex and confusing.
  5. When there are too many ministries and activities… because we all know today’s average family sits around looking to be busier.
  6. If your stock photography of diverse people projects an image far from your congregational reality.
  7. When you do not have a picture of the church building or of the front door.
  8. If your photos and videos are poor quality and improperly sized.
  9. If you have not given the Guest a clear next step to take in visiting.
  10. When you are missing a clear and obvious welcome of Guests with a link to critical information on visiting.
  11. If your service times are anything less than large and obvious, because that is really the main thing a Guest is looking for.
  12. When you have different service styles but they are unexplained… remember, one Guest’s idea of traditional worship might be another’s idea of contemporary.
  13. When your worship services or small groups have cute and creative names that are ultimately meaningless outside of those circles.
  14. When the pastor’s welcome letter is more about a Reformational Theology than a Great Commission Cardiology.
  15. When the pastor’s welcome video is too long and too creepy, and therefore not too inviting.
  16. If your photos are of lobbies and hallways instead of worship gatherings and people groups.
  17. When you are assuming that free coffee (which doesn’t taste all that great) is still attractional to lost people.
  18. If you have forgotten that social media is a great connector, because you still have a church directory and yellow page ads… it’s called Facebook.
  19. When you have made an obvious choice toward a low-cost and generic “church website” over a useful and attractive “digital front door.”
  20. If your content requires updating from multiple people, which never actually happens.
  21. When you post links for giving money when you have not linked giving to a vision beyond money.
  22. If the primary URL is a tagline or slogan instead of your church name.
  23. If there is no responsiveness to mobile device viewing, because smart phones are the new desktop computer.

3 Steps to More Effective Teamwork

Effective teamwork is a multiplier that transforms individual contributions.

 Effective teamwork starts with a clear and clearly stated vision. An effective team will know and be able to communicate how their particularized purpose furthers the singular purpose of the church. They will know how their function fits into the mission of the church and have a clear picture of success.

Effective teamwork requires agility and collaboration. An effective team can adapt to overcome obstacles and enjoys being involved and involving other in solving problems. They learn from mistakes and have fun.

Effective teams build trust and stay true even under pressure. An effective team understands how the people on the team approach the world. They understand how to adapt to bring out the best in each other. They also share a holy trust arises from a commitment to shared a goal.

Effective teams automate the important and use data to measure success and inform decisions. They invest time today in systems and processes that will save the team time everyday to come. They finds ways to collect data that moves past anecdotal evidence of success. The make decisions on this data instead of on the status quo.

The Sermon Starts in the Parking Lot

My story is many years old, but its impact still lives with me today.

On a Sunday morning, I was walking outside the worship center and greeting people as they came into the church where I was serving as pastor. I saw a car moving slowly in the parking lot. The driver obviously could not find a place to park.

I walked toward the car. The driver rolled down his window and called to me by name: “Hey, Thom, where do you park around here?”

The man was a coach in the baseball league where I coached with one of my sons. I didn’t really know much about him, but I was glad to see him at church. I led him to one of the few available parking spots. He thanked me: “Thanks, Thom, I was about to give up and go home.”

A few months later, the man, his wife, and two of his older children responded to the gospel and became followers of Christ.

It is for reasons such as this one, I am committed to the practical aspects of ministry. Certainly, the Word of God and His truths are foundational and much more important. But to neglect practical ministry is to be unwise and, perhaps, even sinful.

Over the years, I have gathered untold volumes of information about practical ministries in churches. Let me share with you some of these lessons about parking lots through “ten commandments.”

  1. You shall have at least one greeter in the parking lot. That person makes an immediate impression on guests.
  2. You shall understand the 80% rule applies to parking lots. When the parking lot is 80% full, it appears totally full to a guest.
  3. You shall calculate your attendees per car ratio. On the average, two persons come together in a car to church. But that number can vary significantly by church, and it definitely affects how many spaces a lot should have.
  4. You shall have more than adequate handicap spaces. Do not limit these spaces to code requirements; exceed the requirements.
  5. You shall have more than adequate guest parking. Make certain you have at least one more guest spot than the highest number of guest cars you have for a given worship service.
  6. You shall have parking for needy groups in the church. Those groups vary by church. One church has several places for expectant mothers. Another church has spots for the “over 80” attendees.
  7. You shall not have an ugly, poorly marked parking lot. Remember, the parking lot is the first place your guests will see when they visit your church. What kind of first impression do you want to make?
  8. You shall not require guests to park in an obscure, far place. I preached at a church where the pastor told me to park in guest parking. I was blown away when I saw it was the furthest place from the church facilities, and it was poorly marked.
  9. You shall not have reserve parking for the pastor and staff. Those parking spots communicate privilege instead of service.
  10. You shall have clear and prominent signs in the parking lot. Good signage makes a good first impression. Bad signage does the opposite.

Are parking lots the most important facet of our ministries? Absolutely not. Not even close. But they can be used of God toward making an eternal difference.

Three effective ways to start moving toward clarity right now.

4 Pastors in Which Vision Thrives

I was having a conversation with Bryan Rose on the Auxano team recently. We broached the topic of “pastors who get it.” That is, we discussed the kinds of pastors who really press through the vision process to gain great clarity. These pastors lead with humility and tenacity. These pastors build great churches. These pastors see the kingdom grow right in front of their eyes. These are the true visionaries.

We believe these leaders fit almost perfectly into one of four categories or four types of pastors.

These are four types of pastors that are willing to learn, discern and do the hard work of visionary leadership. Another way to say it is that these pastors are leading today what will be the great churches ten and twenty years from now.

WHAT ARE THE FOUR TYPES?

#1 – The relevant rookie pastor: “I don’t know what I don’t know”

These pastors are sharp younger leaders (20s and 30s) who are in tune with their personal calling and dialed in to the prevailing issues of popular culture. They are probably in a new role that brings new responsibility; or they may be launching out on their own as a church planter.jason webbThey are naturally hungry to learn. They are culture savvy and they are connected to the people they are leading. 

They understand that they don’t know everything about organizational leadership. They are humble enough to invite a coach to the table. But their humility does not dilute their tenacity. They are the new breed of visionaries. They are tired of the old scorecards and will do whatever it takes to communicate the substance of the culture and vision of the church. 

Client profile: Jason Webb at ElmBrook Church recently completed a 9-month vision framing process.  “Rookie” doesn’t reflect Jason’s stellar church planting track record. But as a 30-something leader walking into a 5,000 plus attendance church, others might assign that adjective. (Especially when following in the footsteps of Stuart Briscoe and Mel Lawrenz, two former senior pastors.) Jason did an amazing job stewarding a vision process with a highly tenured team. They are 8 months into their vision roll-out. The completely new sense of team is felt and focus on the future is extraordinarily clear. Their passion is to help spiritually adrift people become rooted and released in Jesus Christ.

#2 – The legacy minded pastor: “I want to leave something valuable”

On the opposite end of the “rookie” spectrum is the legacy minded pastor. These pastors have likely led for decades in the same church. They have a lifetime of trust building and faithful service creating solid and influential ministries.

But they know that times are changing. They are now aware of the generational pattern of failed successions of senior pastors.  They are not quite ready to pass the baton or even make any long-term succession announcements, but they want to start putting the house in order. They are probably 3-7 years away from leaving their position.  They want to be more relevant. They want to re-clarify what their church can do best and re-align ministries to strengthen impact. They are tired of just doing more and want to prune ineffective ministries. They want to leave a strong and self-aware church to their eventual successor.

Client Profile: Pastor Clint has been leading his church for 25 years. At age 62, he feels that he has at least five more years left. He has built one of the best megachurches in North America. The church is getting older than people want to admit. Even though younger leaders are present, they are not present with serious responsibility yet. Pastor Clint has raised the money to do a 12-month vision process and it has reinvigorated his life and ministry like nothing before. As each month brings increasingly clarity, he is leading better, allowing others to lead better and is gaining confidence toward the long-range future.

#3 – The newly stuck pastor: “I have barrier that I now realize is not going away and I am not exactly sure how to fix it.”

The newly stuck pastor has a very simple story. You keep growing until you don’t. After five or 10 years of year-over-year growth, the church just stops growing. Giving is not going up; or at least not as much. By the way, you know you are in this place when you push really hard to “feel like you are growing” even though, deep inside, you know you are not. For example, attendance may be flat, but you put your hope in the fact that the church had slightly more attendance at Easter. Or you keep focusing on a few months where giving is slightly higher. You take momentary relief in the trend that your most faithful members attend church less. 

To make matters worse, if you look around the church, everything is going fine. All cylinders are hitting. Buildings are great, staff is relatively healthy. It’s hard to know why the growth is not just happening any longer.

The truth is that the organization is perfectly designed to get the results that it’s getting. Something about the structure, the culture, or the complexity of the church is holding it back. But because all of the successful years, the answer is not obvious or automatic. Finally something happens: you realize you need some perspective from the outside. You’ll do whatever it takes to break that glass ceiling.

Client Profile: Pastor Dan is 55 and has been leading a church for 10 years. Five years ago the attendance plateaued at around 1,600 in weekend services. He has kept hoping for the best and has become increasing bothered by their lack of growth. In fact, they built seating capacity to handle double their current attendance.  Every Sunday, Dan feels the pain of the empty seats   On Sabbatical two summers ago, he read Church Unique and began to think about both his vision and his organization dynamics. Recently he finished a 12-month vision framing process. He is more excited than ever to be in ministry. He is seeing people excited as he creates and models a culture of mission. He is leading with vision like never before. Attendance is already on the rise and giving has dramatically picked up.

#4 – The rapid growth pastor: “I don’t want to grow bigger, unless bigger is better.”

There are two types of rapid-growth pastors: those who fixate on attendance only and those with a passion for disciple-making in a growing church context. I work primarily with the latter and that is the profile I am now describing.David SaathoffThese pastors understand that all growth is not good growth. They understand that growth out of alignment in the human body is called cancer. What then, do you call growth in the body of Christ that is out of alignment with the DNA of Jesus?

The rapid growth pastor sees a growing attendance as a critical stewardship. It’s a starting point not an end point. Are there clear next steps not just to “get involved but” to really grow as disciple-making disciples? Is leadership development and people development taking place? Is growing attendance happening under the banner of a vivid sense of the church’s impact for the next 5-10 years? Are we sending as well as we are attracting? Are we managing our culture or letting the growth manage us? 

Client Profile: David Saathoff leads City Church in San Antonio. Dave has engaged the Vision Framing process several times since he launched the church 20 years ago. He continually manages clarity in the complexity of growth and the messiness of reaching people far from God. He has literally reached thousands with the passion to become catalysts of spiritual and social change in the city. He has one of my favorite mission measures which codifies the practices of “how we live” across a large church community. Even if new people are added at a fast rate, the expectation of disciple-making is delivered at concurrent speed. How do they articulate it? How we live: We listen to God, be the church, share a meal, downsize to maximize, peel the onion, keep our passport current and lean towards green.

Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

14 Compelling Reasons to Get Away with Your Team

Finding the time and money to pull the staff offsite for an annual vision retreat challenges every leader.
The temptation to lay-up and schedule yet another week in the church conference room lulls us into yet another year of marginally effective visioning. In the name of stewardship or saving money, we are actually sacrificing the development of the team – as a team – in an exponentially effective environment. In reality, many church teams cannot afford to NOT get away for a short-term, focused season of team and vision development. With intentionality and planning, I believe every team can find some way to get away together.

Here are 14 reasons why your church staff retreats are better, and will accomplish more, offsite:

1. Focus drifts in the church conference room, you have 50% of the staff’s attention, at best, inside church walls

2. Relational roots grow deep on uncommon ground, late nights and early mornings are where teams are formed

3. Team building exercises are cheesy but effective when no one outside the team is around, just remember that adults hate the Trust Fall

4. Distance provides perspective, and getting away from the church building often right-sizes ministry challenges

5. Too much rhythm dulls our senses, forced breaks can be a healthy disruption to status quo ministry activity

6. There will always be a ministry fire burning, they will flare up before you leave and there will be plenty of firefighting to do when you get home

7. Investment in growing and being a team compounds exponentially, because retreats are not a dollar for dollar investment

8. Celebrating ministry wins offsite extends far beyond the moment, leverage memory of place to reinforce mission accomplishment

9. Most church conference rooms are boring, God’s creation work in nature resonates with the nature of the Creator in us

10. It’s healthy to schedule some unscheduled time together, meeting agendas are a means of an offsite rather than the ends onsite

…Someplace Beautiful. Unless you live in Houston TX you will not have far to drive to find the wonder of God’s creation.

…Somewhere Interesting. Find a place with a story and bring home as much inspiration from it as you can.

…Somewhat Away. Get enough separation from the everyday to nurture focus on the one-day of God’s preferred future.

5 Calculated Risks to Build a Healthy Structure

Let’s face it. The way we manage churches usually makes absolutely no sense whatsoever to the outside world. And before we quickly write off this statement with a “well, that’s because churches shouldn’t be businesses,” consider this.

You can have a structure that works, but isn’t biblical. That’s bad. Some examples?

  • Having powerful marketing machinery but no discipleship process.
  • Firing people over inefficiency with no concern for their soul or their family.
  • Prioritizing results over relationships and numerical growth over spiritual health.

You can also have a structure that seems biblical, but doesn’t really work. For example…

  • Worship that honors traditional liturgical approaches but makes no sense to outsiders.
  • Giving everyone an equal voice in every decision the church makes.
  • Keeping leaders under control so they don’t do anything that scares anyone.

I spent a lot of years serving wonderful people in wonderful church families that had a poor and unhealthy structure. And I was partly to blame for not getting to the root of our issues, or knowing what to do and not having the guts to make people uncomfortable enough to change the status quo.

Now that I’m serving a newer church plant (we’re currently just over four years old), things work very differently because we’ve been able to organize and manage our growth in ways that are both biblical and effective. What surprises many people who come from traditional churches is that we don’t have any committees or business meetings. The congregation has never voted on anything, and won’t until we get ready to buy land, build a building, or hire a new Lead Pastor.

You may assume that we have, then, either a dictatorship or all out chaos. But to clarify, we also don’t have power struggles, fights over the death of traditions, or clamoring for positions of influence. I wrote about a similar subject recently and someone on Facebook asked a great question.

How do you get things done without voting on anything?

I’d like to answer the question, but I’d also like to expand on it. The problem isn’t voting, or not voting, necessarily, even though I did write about 19 reasons Baptist should just stop voting on stuff. The problem is a faulty ecclesiology that assumes a democratic form of church polity – an Americanized, or at least westernized take on the New Testament. And it’s also a psychological problem. We fear losing our share of the control as a group grows, so we create structures to keep it small.

So… how do you create and sustain a biblical, healthy church structure that enables a church to move forward without the red tape of committees and business meetings? Here are at least five things I’ve seen working well.

1. Create a healthy, unified culture.

Peter Drucker famously said, “Culture eats strategy for breakfast.” True. Here’s what that means for pastors and church leaders…

You can attend conferences, read books, write vision statements, preach missional messages, offer training, and pass along all the rules and policies your heart desires. But you won’t see forward momentum until you create a healthy culture.

And how do you create a healthy, positive, visionary, forward-leaning culture within a congregation? You write out your core values, make sure they’re framed positively with a bent toward action, boil them down to six or eight phrases, and then repeat those phrases over and over to your staff, your leaders, your church, and your community.

In other words, as the leader, you model a this is who we are set of core values as you lead, preach, relate to people, and make decisions.

Most of the long term attenders at Grace Hills can tell you something like…

We’re a church that welcomes everybody, that’s heavy on grace and light on judgment, where everybody matters, everybody belongs, and everybody has a part to play. We’re flexible. There are no sacred cows. This is who we are.

Why is that? Because we’ve based our core values in the content of the New Testament, we’ve articulated them and repeated them, and we’ve lived by them consistently.

2. Fight FOR people rather than fighting against them.

You’re the leader, right? So don’t be a baby, or a whiner, or a fit-thrower, or a conniver, or a manipulator. Be mature. Be positive. Be visionary. Paint a bright picture of the future. Value and listen to everyone. And refuse to get into a firefight.

Too many Pastors have chosen hills to die on that weren’t worth people getting hurt over in the first place. Pick your battles, and try to do everything you can not to let it become a battle. Do everything you can to stave off walk-out’s, uprisings, splits, and schisms.

Obviously, sometimes this is beyond your control as the leader. Sometimes you inherit a fight. But as much as is in your power, be intentional about what culture you’re not going to create. It’s important to remind people of the culture you’re trying to create with both a this is who we ARE as well as a this is NOT who we are… now put down the rocks...

3. Teach leadership, and set leaders free.

The Bible has a TON to say about good leadership. It’s filled with stories of great leaders, mediocre leaders, and terrible leaders. There are also proverbs and principles sprinkled throughout the wisdom literature of Scripture. And then there is the amazingly effective leadership approach of Jesus, and later, his well-trained and Spirit-filled apostles.

So look to the Bible as the basis for structuring your church. Point out Acts 20, 1 Timothy 3, 1 Peter 5 and other passages that spell out the leadership responsibilities of Pastors (which is twofold: to lead and to feed the flock). Teach what Ephesians 4 has to say about Pastors being equippers of leaders who carry out the ministry as a healthy body. Remind the congregation of Acts 6, where great leaders were hand-selected to take ownership of major areas of ministry.

At some point, you may need to re-write your church’s by-laws and articulate publicly and in writing your intended leadership structure. (Here’s a link to a page on Grace Hills’ site where you can find our versions of these documents, and more.)

4. Make decisions at the lowest possible level.

Every church body needs to have a clear understanding that leaders are empowered to lead with confidence, not to constantly beg for permission. The ability to make decisions should be handed down to the lowest possible level. If you’re unfamiliar with this organizational style, let me illustrate with some examples…

  • The youth leader should be able to plan an event and order pizza without having to call a meeting with a youth committee.
  • The maintenance leader should be able to replace or upgrade broken equipment without waiting for next month’s business meeting and an hour long church-wide discussion and vote.
  • The preschool leader should be able to make a preschool classroom look amazing to preschoolers without the feedback or approval of a committee of people who don’t even volunteer to help lead the preschool class.

I love it when leaders and volunteers ask me the question, as the Lead Pastor, what do you want us to do next? Most of the time the next words that come out of my mouth are what do YOU think we should do next? See how empowering that is? To grant freedom? To invite people to create, to dream, to have a vision and pursue it is one of the greatest blessings you can have as a Pastor.

So cut the red tape. Stop making people feel afraid that they’re going to be scrutinized, shut down, cut off, or removed from leadership over preferences and issues that should never have been discussed by a bunch of people with no vested interest in the particular issue at hand.

5. Be transparent and protect the integrity of the organization.

If we stop having business meetings and votes and committees, won’t people get suspicious and fearful? Possibly. And that’s why you need to work extra hard to build trust, which is the currency of all effective leadership.

The more often you make good, wise, biblically-informed, Spirit-filled, and elder-blessed decisions that produce fruit and positive results, the more people will trust and follow your leadership. And the more transparent you can be about how and why you’re leading the way you are, the better.

The only reason to keep people in the dark about why and how you’re leading is to keep them distant and prevent them from being a threat. We do that, usually, because we’re insecure. Pastors who get labeled as “dictators” usually aren’t arrogant. They’re insecure. And in their insecurity, they refuse to be transparent, to share leadership, to give away ministry, to be held accountable for their personal and spiritual health.

At Grace Hills, we publish an annual report showing how much money we spent, and what areas we spent it on. Further, all of our bookkeeping is outsourced to MAG Bookkeeping so that as much as possible is out of our hands and double-audited. And we invite volunteers to lead, leaders to get close, and teams of people to do ministry together in the trenches.

Let’s be honest. We invented the idea of voting long after the early New Testament era of the church. We decided “deacons” should be a board of decision-makers and pastor-evaluators pretty recently in church history. And business meetings – one of the church’s most awful of human inventions – are pretty much the last place where disciples are going to be made.

Good leaders, leading good people, can remain stagnant and die on the vine all because of a poor, unbiblical, and ineffective structure. If your church has been plateaued or declining for long, there is a high likelihood this is a big part of the problem.

To lead forward, you’re going to have to take some risks. Are you up to it?

6 Ways Your Team’s Commitment to Discipleship Impacts Programming

Discipleship is the process of becoming more and more like Jesus. As we behold the glory of Christ, He transforms us into His image with ever-increasing glory. Of this, the apostle Paul wrote:

Now the Lord is the Spirit, and where the Spirit of the Lord is, there is freedom. We all, with unveiled faces, are looking as in a mirror at the glory of the Lord and are being transformed into the same image from glory to glory; this is from the Lord who is the Spirit. (2 Corinthians 3:17-18)

In this passage, Paul is reminding us of Moses who climbed Mount Sinai to meet with God (Exodus 34). Moses was so impacted by the encounter with God that his face was changed and shone with the presence of God. Each time God and Moses met, Moses put a veil over his face—and the veil covered the fact that the glory of God was fading (2 Corinthians 3:13). We are different than Moses. We have unveiled faces, and the glory does not decrease but rather increases. The glory does not decrease because the Lord lives within us and is continually forming us into His image. Unlike Moses, we never leave the mountain; we never leave the presence of the Lord.

How should a theology of discipleship impact a church’s programming?

Some leaders don’t like mixing the two conversations. There is discipleship and then there are church programs, and the two don’t intersect. But if that is the case, the church wastes a lot of time offering and inviting people to attend programs. A team’s commitment to discipleship should impact programming conversations. Here are six thoughts on discipleship and programming.

1. View programs as tools.

When Moses was transformed by the Lord’s presence, the Lord did all the transforming. All Moses did, by walking up the mountain, was put himself in the position to be transformed. At their best, programs are environments that help put people in a place for transformation. For example, the Lord will use a worship service that is rooted in Scripture and points people to Jesus to change hearts. He will use a small group where people shepherd one another and the Scripture is applied to the people’s hearts.

While we must be careful not to equate assimilation with transformation, a wise church leader wants to utilize the church’s programs as tools the Lord will use in the transformation of His people. A church’s programs must be viewed as tools for the people, not the people as tools to run programs.

2. Program based on your discipleship process.

If you have articulated an overarching discipleship process or strategy, line up your programs with your process. Because you don’t want to create a Christian bubble cluttered with a plethora of programs, consider offering one regular program/environment for each phase of your discipleship process. If you over-program early in your discipleship process, people will not have the time to move to other steps in your process.

3. As people move through your process, ask for greater commitment.

Because discipleship should result in transformation with “ever-increasing glory,” as people progress through a church’s discipleship process, the level of commitment should increase. In other words, when someone moves from being in community to leading others in the church, there should be higher expectations and training/challenges that accompany the greater commitment.

4. Clarify and communicate the goal(s) of each program.

In light of a church’s overarching discipleship process, the goal of each program should be clarified and communicated. Leaders should be recruited and trained with those goals in mind. If a program does not help make disciples in light of the church’s discipleship strategy, the program merely wears people out and robs resources from that which is most important. A.W. Tozer wrote of church programs “justifying themselves” in light of a church’s mission to make disciples:

In an effort to get the work of the Lord done, we often lose contact with the Lord of the work and quite literally wear our people out as well. I have heard more than one pastor boast that his church was a “live” one, pointing to the printed calendar as proof—something on every night and several meetings during the day… A great many of these time-consuming activities are useless and others plain ridiculous. “But,” say the eager beavers, “they provide fellowship and hold our people together.” If the many activities engaged in by the average church led to the salvation of sinners and the perfecting of believers, they would justify themselves easily and triumphantly, but they do not.

5. Design the hand-offs between the programs.

In a relay race, the most critical part of the race is the hand-off. Teams work extremely hard to ensure the baton is seamlessly handed from one person to another. The people who attend our churches should be treated with more care and passion than a baton. If your church’s process is to move someone from a weekend worship gathering to a small group, consider how effective your hand-off process is. The most effective hand-offs are obvious, easy, and relational (credit goes to Andy Stanley for 2/3 of that statement). In terms of moving people to groups, here is a broad example of a hand-off that is obvious, easy, and relational.

  • Obvious: Consistent invitations to get plugged into a small group with a list of open groups in the bulletin. This is obvious, but the hand-off is not yet easy or relational. 
  • Obvious & Easy:Consistent invitations, a list of groups, and time in the worship service for people to sign up for a group and “drop the paper in the offering plate.” 
  • Obvious, Easy, & Relational: Consistent invitations, a list of groups, and time to meet leaders after the service where leaders can personally invite people to their groups.

6. Evaluate movement between the programs.

Program managers merely run great programs. Leaders who think in terms of a discipleship process look for movement. Leaders who think strategically about discipleship and programs do not view church programs in isolation. They think about progression through their discipleship process.

When Thom Rainer and I conducted the research behind Simple Church, we noticed that leaders who thought in terms of their discipleship process “measured horizontally” instead of vertically. Measuring vertically is measuring through the lens of a program, while measuring horizontally is through the lens of your process.

For example: Imagine Harbor Church offers both worship services and small groups, and part of their articulated discipleship process includes moving people from worship to groups. Viewing their attendance vertically is viewing each program in isolation. Viewing them horizontally is evaluating the progression between the two. If the weekend service grows 10 percent in one year but the number of people in groups remains the same, then the leaders of Harbor are able to spot congestion in their process.

Again, assimilation does not equate with transformation. Moving people to programs does not ensure people’s hearts are being changed. At the same time, it is foolish to offer programs without intentionality and without a desire to provide environments where transformation can take place.

Your mission of making disciples should drive your programs.

6 Ways to Close the Backdoor Through Follow-Up

The church of 150 in attendance averaged two first-time guests a week, or 100 a year. How many joined the church? Only three.

The church had no follow-up in place for guests.

The church of 225 in attendance had a high attendance day of 360, with 75 guests attending that single day. How many of the 75 eventually joined the church? Only two.

The church had no follow-up in place for guests.

The church of 550 in attendance has had a Christmas event the past ten years that draws 1,500 people each year. That’s 15,000 in ten years. How many new members can the church trace to the Christmas event? Zero. None. Nada.

The church had no follow-up in place for guests.

So what’s going on? Why are so many of our churches lousy at follow-up? I can point to at least six clear reasons.

  1. The church has no plan in place for follow-up. Follow-up does not just happen. A Great Commission church will know exactly what it’s supposed to do and who is supposed to do it every time a guest visits the church.
  2. Follow-up takes place outside the walls, a place of discomfort for many church members. A church’s follow-up ministry team needs to have the most outwardly focused members doing the ministry. Too many church members fear connecting with people outside the comfort of the walls of the church building.
  3. Follow-up ministry is not as splashy as other ministries. It often goes without encouragement or recognition.
  4. Follow-up ministry can become discouraging. Most of the time we focus on the five who expressed no desire to connect with our church rather than the one who did. We need to celebrate our follow-up ministries more.
  5. Follow-up ministry is not emphasized or recognized by leadership. That which is rewarded by leadership often gets the attention of the rest of the church. Not many leaders recognize or reward this ministry.
  6. Follow-up ministry is not even considered a ministry in many churches. Go to the websites of a number of churches. See how many of them mention some type of follow-up ministry as one of the ministries of the church. For many church members, that ministry simply does not appear to exist.

If our churches and their leaders would begin to elevate the importance of follow-up ministries incrementally, we would likely see a disproportionately positive response. It’s an incredible opportunity most churches are missing.

Thom Rainer

Thom S. Rainer is the founder and CEO of Church Answers, an online community and resource for church leaders. Prior to founding Church Answers, Rainer served as president and CEO of LifeWay Christian Resources. Before coming to LifeWay, he served at The Southern Baptist Theological Seminary for twelve years where he was the founding dean of the Billy Graham School of Missions and Evangelism. He is a 1977 graduate of the University of Alabama and earned his Master of Divinity and Ph.D. degrees from The Southern Baptist Theological Seminary.

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

To Reach Your Community, You Must Fall in Love with Your Community

“Give me Scotland or I die!”

That’s what John Knox said of Scotland. I would say: To fall in love with your community, you have to die–to yourself, to the mission and to your own preferences.

If you are going to reach a community, you need to be deeply in love with it. Jesus, looking down on Jerusalem, cried, “They are like sheep without a shepherd.” We have to say the same, about Plainview, Philadelphia and Pasadena. I am convinced you will not reach a community for Christ unless you are deeply in love with the community and its people.

Think Like a Missionary

I have often called for Christians in our world to think like missionaries in the Two-Thirds World. If you have ever been around a missionary, you know that the good ones all love the people they are sent to–they can’t stop talking about the culture and context.

When missionaries take up residence cross-culturally, they truly love the culture where they live, sometimes even more than the culture back home. In the same way, a person looking to minister in a specific community cannot be disinterested in it. If it is a fishing community, you had better love fishing or learn to love it. If the community has a high school football team, you had better keep up with it. If you are a church leader, the community and its people must have an important part in your heart.

I think you and I need the same passion in our contexts–our own personal “Scotlands”–for the Gospel.

Jesus demonstrated this very concept in His earthly ministry as He: walked with the people in His culture, lived with them, listened to them, told stories to them, welcomed their children, and recognized and met people’s needs.

The Church in Your Head

Too many church leaders read a book or go to a conference and get a great vision of a church in their heads. The problem is, they don’t have a great vision for their community. The catch here is that part of you often has to die. Your own preferences have to be laid down to receive Christ’s call and mission to the community. I don’t care what you like; I care that you love the Gospel and the people God has called you to reach. You may have to die to your desires–to pastoring a cool church in Manhattan or a laid back church in Southern California.

Leading the Church to Love

As a church leader, you must be willing to die to your preferences so your community can be reached with the Gospel, and so must your church. In established churches, this can be even more challenging than personally dying to self. This is because the pastor often already has the vision and burden to reach the community, but the church is comfortable residing in the Christian ghetto insulated from the community. (While maybe not as common, church myopia can also be a problem for planters if the new church is growing primarily by people coming from other churches, most, if not all, of whom already have their own ideas about how church ought to be.)

Reaching a community for Christ is not about you and your preferences. It is more about Jesus and his mission to send you to people. Your goal is what Count Zinzendorf said: “Preach the Gospel, die and be forgotten.”

Until the church dies to its comfort, preferences, wants and desires, it will not be able to reach the community. But like a grain of wheat, it must die so that it may bring new life.

Perhaps we should combine the phrases of Knox and Zinzendorf and say, “Give me Scotland or I die … then let me die and be forgotten.” When that matters most, you’ll die to self, live for His mission and reach your community in ways that are unimaginable.
