Three Critical Changes the Growing Church Must Make

Perhaps one of the biggest challenges leaders in growing churches face is the sense of failing to meet expectations, particularly of some who were in the church when the church was not as large as she currently is. Here are a couple of examples from recent conversations with church leaders:

Example A:

Some members of a church of 2,100 in attendance expect the senior pastor to visit them if they are in the hospital. These members were in the church when it was 250-300 people and that is how the pastor led during that season. Other members in the same church would never even think their senior pastor would or should be at the hospital for their appendectomy or bout with kidney stones. In fact, when a pastor calls these folks, they are blown away “that we have such a relational pastor.” What some view as a calloused leader, others view as a compassionate one.

Example B:

Some members of a church of 500 in attendance are surprised to learn that the student ministry bought a new sound system. In the past, when the church was just getting started, each of these types of decisions was discussed in a quarterly meeting, and some of the members remember those days. Now, it seems, “decisions are just made with no communication.” Newer members in this church never complain that a sound system purchase should be discussed, nor does it seem they want to endure long meetings to discuss those types of decisions. What some view as an essential directional decision, others view as an issue of execution.

How do we make sense of the difference in perspective? A wise pastor once told me that for many people “in their minds, the church is always the size it was when they first joined.” In other words, in the minds of many people, the church should still function like the church did when they joined.

The reality is that a growing church must change some ways in which she functions. And if she doesn’t, her growth will be hampered.

A church should not change or evolve doctrinally, as a church should stand on the “faith delivered once for all to the saints.” Nor must a church change her ministry philosophy and mission in her local community. I am simply suggesting that as a church grows, if a church grows, how she functions in at least these three areas will need to change.

1. The expectations on the senior pastor

As a church grows, it is illogical for a pastor to perform every wedding, lead every funeral, and visit every hospital. Some would wisely argue that regardless of church size, the biblical mandate on a pastor is not to “do the ministry” anyway but to equip others for ministry (Ephesians 4:11-12). But from a logical vantage point, as a church grows, the senior pastor’s role will need to adjust. While remaining connected to people and the community, the pastor will focus more and more time on teaching, on staff development, and on the overarching direction of the church.

2. Decision-making

As a church grows, how she makes decisions will need to change. For example, as a church hires more specialized staff, some of the decisions related to ministry execution should be entrusted to those staff members. They are both trained and equipped for their realms of responsibility and deeply connected to their ministry areas. This is not to say that an oversight group (board, elder team, senior staff, etc.) no longer stewards the overall direction, doctrine, and ministry approach of the church but that many decisions will be pushed to leaders who shepherd groups of people within the church.

 3. Communication to the church

As a church grows, communication to the broader body will likely need to change. For example, group leaders in a church of 70 who once stood up at the end of the service to invite new folks to their group likely won’t be able to do so in a church of 700 as there are now lots of groups.

Of course, change is challenging and inevitably results in tension as some people’s expectations will not always be met. Ironically, some of the unfulfilled expectations are ones the church helped set years ago. If a church continues to grow, the tension will continually be there. Wise leaders teach and remind people to hold tightly to the doctrine of the church and the ministry philosophy that gives the church her identity but to hold loosely to the functions that will/should be adaptable.

Some churches do not invite new people to be a part of groups other than to have the largest Sunday School class or they only want the original group to be on committees and boards since to ask a new person would mean they lose control. The communication problem is going to grow as more people do not talk, call visit etc. We have come to the point where everyone Important is on my facebook page in the church or all communication is done on social media. When that happens we loose those who are marginal in this area. These are fast ways to get the word out to some but all means should be used!

Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Why Changing Strategy Without Changing Culture Changes Nothing

I see it almost everywhere I work with leadership teams. Let me tell you what it is and what you should be doing differently. And I will cite two great HBR articles that are helpful. (For more about HBR go here.)

Before I name the mistake, let me describe how it pops up.

You want to move ahead so you brainstorm a bit, read the latest books, review all the models, attend a conference or watch some videos. Then draft the new strategy, delegate responsibilities,  and launch the new plan.

And in six months you are…

  • Spinning Your Wheels. Lots of vision and planning is done, and even some keenly designed initiatives, but you seem to be spinning your wheels and getting nowhere. Why?
  • Driving on the Wrong Track. You get off to a fast start, launch an initiative, and soon leaders start moving, building teams and creating materials … but there is confusion. Why is this not working? You’re going somewhere — but where?
  • Having a Multiple-Vehicle Accident. Your entrepreneurial team starts launching their own version of the vision, building and designing what works for them, running into one another as they fight for people, recognition, platform and resources. Soon there’s a 6-leader pileup.

These leaders had great strategies, good people and ample resources. But they kept failing. What needed to change?

Culture.

When you change your strategy without changing your culture, you change NOTHING! Change is resisted at every bend. Here are ten reasons why.

So why amplify this reality by putting new wine in old wine skins? Or, to stick with our racing metaphor, we strap a formula-one engine to a NASCAR chassis.  It makes a lot of noise and covers a lot of ground – but nothing really changes.

  • A university creates online programming to make more content available – but they don’t change delivery methods, relying on a teacher-centered model instead of a learner-centered approach.
  • A church wants a new outreach strategy and launches new “missional communities,” but the congregation does not have a missional mindset, and they really don’t understand the people they are trying to reach.
  • A business hires phone “consultants” for that “personal touch” to improve customer service. But actually what the customer wants is speedy ordering, distinctive choices and an easy internet-based return policy – they do not need a nice phone conversation.

In the popular Lean Start-Up Movement, entrepreneurs re-think the way we launch a venture (or ministry or educational center, etc.). Listen to Steve Blank on Lean Start-ups:

…it favors experimentation over elaborate planning, customer feedback over intuition, and iterative design over traditional “big design up front” development. Although the methodology is just a few years old, its concepts—such as “minimum viable product” and “pivoting”—have quickly taken root in the start-up world, and business schools have already begun adapting their curricula to teach them.

This approach is working because it forces you to actually understand the culture you are trying to reach, and the culture you are creating in your own camp.

It is not enough to change a strategy or talk about innovation. Cultures must change. I spend lots of time helping teams and leaders make progress here. Here are some questions that drive that process.

  • What defines us now – who are we really?
  • Where do we want to go and why?
  • What exits in the new culture we want to create that is absent now?
  • What kind of leaders do we need to become to make this transition?
  • What environments, tools and processes need to be created (or removed) in order to move toward the future?
  • Do we have/can we get the right people?
  • What actual steps are required and who is responsible for each one?
  • How do we know we are making progress?
  • How hard are we willing to work to change our culture?

Leaders are in the culture-making business. Before you take the “big splash” approach again, you might evaluate the culture…inside and out. That means changing how you view potential leaders, the systems you design, the people you recruit or hire, the process (not just the end result) of how you develop strategy, and whether you become learners rather than teachers.

The One Competency That Hard Core Ministry Leaders Need Most

So you walk into a co-worker’s office to open up about something that’s bothering you.

Two minutes into the conversation all you start hearing from your colleague are phrases like:

  • It’s not that bad
  • Why don’t you just try X?
  • Compared to what Josh is going through, that’s nothing.
  • You shouldn’t feel that way.
  • Want to hear about my problem?

Question: when you walk out of his office, how do you feel?

If you’re like me, you wish you never had brought it up. Wrong person to talk to, I’d say to myself on the way out.

And yet, if I don’t watch myself, that’s exactly what I do to other people all the time.

In fact, you might too. Almost every A type, driven leader will do that.

What’s lacking in that equation? Empathy.

Empathy is a critical leadership skill many driven people naturally lack. But the good news is, it’s learnable.

What’s Empathy Again?

If you’re a naturally empathetic person, you probably think this is a ridiculous question. But if you’re a driven type person (like me), you realize some of us just don’t know.

Dr. Brene Brown, a research professor at the University of Houston Graduate School of Social Work, defines empathy as feeling with people.

She says empathy consists of four things:

  • Perspective taking. The ability to understand someone else’s perspective.
  • Staying out of judgment. Not offering your editorial comment on someone else’s woes.
  • Recognizing emotion in other people. The ability to perceive how others are feeling.
  • Communicating that. Letting them know you see what they’re experiencing.

The good news is empathy, like almost all things related to emotional intelligence, is a skill that can be learned. And it should be a skill in every leader’s tool kit.

  • Being empathetic as a leader can help you
  • Understand how others in the organization or community are actually feeling
  • Discern how your leadership positively or negatively impacts other people
  • Pray better for others
  • Become a far more approachable (and even likeable) leader
  • Create a much better team culture

And that’s just scratching the surface.

5 Reasons Leaders Lack the Critical Skill of Empathy

So why is empathy so difficult to come by for some leaders? This is significant because understanding why you might naturally miss empathy is the first step toward learning that skill.

Here are 5 reasons leaders often lack the critical skill of empathy:

1. You’re a Fixer

Many leaders are fixers. I am by nature. Bring me a problem and it will take me approximately .3 seconds to start coming up with solutions.

Except that’s exactly the opposite of what many people need when they are trying to explain to you how they feel.

How do you overcome this? Listen…just listen (for far longer than you would naturally). And then ask the person whether they see any solutions. Chances are they do, and if they come up with the solution, they’ll own it better anyway. And if it’s too emotional in that first meeting, book a second meeting to come back to the subject again.

 

2. You’re All About the Mission

Again, this is a good thing. You should be all about the mission. You’re a leader.

But there are seasons where being all about the mission is actually an impediment to accomplishing it.

While you might gravitate toward helping someone get over the problem so you can get on with the task at hand, you might actually alienate them enough to lose them to the cause.

By waiting, listening, affirming and then moving through a situation more slowly, you give them time to move through their issue.

 

3. You’re Defensive

I hate to admit this, but as a young leader, I saw every problem as a threat to progress. I was so zealous to accomplish our mission (see above) that I didn’t have time for any problems.

It made me defensive. Far too defensive. In fact, any time I smelled conflict, issues or a potential roadblock, I would get defensive.

I remember a moment years ago where an elder pulled me aside and said “Whatever you do in this meeting, don’t be defensive.” That was a moment in time I’ll never forget. I sat there while we worked through a problem and didn’t try to defend myself or our mission.

And while I wasn’t empathetic to the person with the problem, I was at least neutral.

I was amazed at the difference it made. When I didn’t fight for myself or the mission, other people did. Funny what happens when you sit back and relax.

Just because someone has a problem doesn’t mean they’re opposed to your mission.

 

4. You Speak More Than You Listen

Empathy takes time. It just does.

Listening is key. And listening is far more difficult than speaking. Especially when you are driven by tasks and a sense of urgency.

If you listen 2-5 times more than you speak when you meet with people, you will be a far better leader.

Just try it.

5. You’re Reluctant to Affirm a Negative Emotion

Many driven leaders are afraid to affirm anything that stands in the way of the mission. I get that.

But what if affirming someone’s opposing emotion might actually be a key to accomplishing your mission.

Here’s an example. Someone stops you to complain about how loud the music was Sunday.  Instead of saying “Well our decibel level is never beyond 95db and that’s acceptable in almost every other forum”, try this:

Oh, I’m sorry you found it so loud. You’re not alone. What part was the hardest for you?

It hurts my ears.

I would be upset if it hurt my ears too. I can see that.

Well…uh…thanks.

We have a reason for playing at the level we do. If you’d like to talk about it sometime I’d love that. But thank you for sharing that with me. I appreciate it. And I’m sorry it hurt your ears today.

How do you think that person feels after the conversation?

How do you feel?

Better. 

While you may not have solved the issue, you’ve at least listened, empathized and tried to show that you care. And chances are in practicing the skill of empathy, you felt a genuine connection with the person who was complaining. Nobody loses in a situation like that.

And you’ve paved the way for the next conversation. Maybe you should turn the volume down or the audio was hotter than it normally is. Or maybe the answer is to hand out free ear plugs or direct people to seats where the music is quietest (sound is different in different parts of every room).

That’s a short primer on what I’ve learned and am still learning on empathy.

How to Move Your Organization Through 3 Phases of Cultural Refinement

Is your organization frustrating and lifeless or is it engaging and inspiring?

For many people, descriptors such as “dreary,” “discouraging,” “fear-based,” or “missed promises” describe their organization’s culture.

Leaders don’t want a dreary or frustrating organizational culture but most don’t know what to do about it. They’ve seen inspiring organizations but have never been taught how to create or maintain one.

How does a leader go about creating something that, on one hand, is so important, but, on the other hand, seems so amorphous?

Leaders can build a high performing, values aligned culture through an organizational constitution.

Your organizational constitution describes exactly how its members will engage with each other, outside stakeholders and guests, as members act to fulfill their team or department’s purpose, values, strategies, and goals.

An organizational constitution:

  • outlines your team’s purpose, values, strategies, and goals.
  • paints a vivid picture of success, values, and behaviors.
  • maps out how to work from that picture each day.
  • gives team member’s jobs and roles meaning and clarity.

Is an organizational culture right for your team? Evaluate your team’s performance, teamwork, and civility. As I began to jot notes down about my organization specifically, I think it can become a kind of guiding document that focuses sharply on the "how". It can be a tangible, accessible foundation for everyday organizational reality in different terms than the Vision Proper. Of course, it is a living document that will be saturated with your vision frame (mission, metrics, etc.) and other elements of the Vision Pathway too. Especially when I see a focus on things like values, the constitution can allow you to define them even further and connect them to the operations of the organization. Even your least "big picture" staff/volunteers can grasp and internalize the result of what I interpret Edmonds is going for. It feels very practical. All that to say, I'm not entirely sure! I just ordered the book, so I hope to read through it soon and get a better idea. Thank you for responding.

The phrase "organizational constitution" as used by the author, S. Chris Edmonds, captured my attention when I first came across it. The use of terms like values, strategies, goals, and above all clarity, were of great interest to the Auxano team. We are always on the lookout for work by other organizations that supports the Vision Pathway process. We are just diving into the process, but were intrigued enough to want to get it out to the Vision Room readers. I hope to post some follow-up in the days ahead. Should I Go to Church in My Family Room? 6 Key Considerations

A point of clarity is in order. In this article I am referring to “the digital church” in a very specific way. I am not referring to the many uses of the Internet available to churches: church web sites; social media; and a plethora of training tools. Instead I use the phrase to refer to those churches that view a significant part of their constituencies to be online rather than in person.

The “digital church attendees” likely view the worship services online. They may be in some type of online small group. They have the ability to minister to others via the Internet. And they can support the church financially online as well.

Some churches now view these persons as integral participants in the life of the church. A small but growing number are willing to grant them membership. And many churches see the digital church attendees as an extension of the ministry of the church, even if they do not have full membership status.

This phenomenon is not transitory. It will be with us for the foreseeable future. As I speak with pastors and other church leaders across America and beyond, here are the key issues being discussed.

  1. There is a lively debate regarding the status of the digital church attendees. What are the ecclesiological implications of the digital church attendees? Are they really a part of the church? Is physical presence necessary to be connected with a church? Should they be granted membership? Should they participate in communion/Lord’s supper?
  2. Many churches are using a “both/and” approach to the digital church. They have worship services and small groups where people gather and meet in person. But they also have an extension of their ministry that includes the digital church attendees. Some church leaders have shared with me the particular effectiveness for homebound persons and military persons deployed around the world. Only a small number of churches today are digital churches only.
  3. The digital church movement is growing. My information at this point is anecdotal, but I hope to have some good data from LifeWay Research in the future. Still, I have little doubt that the movement is growing and will continue to grow.
  4. Church leaders are struggling to find meaningful metrics for the digital church. Do such metrics as pageviews or unique visitors have any meaning for the effectiveness of the ministry? Do donations from digital attendees have any implications for the health of the ministry? What metrics are possible and also meaningful?
  5. Many digital church attendees are faithful financial givers to the church. I’ve been somewhat surprised to hear from church leaders about the financial support the church receives from the digital attendees. From my conversations, I’ve learned that the financial support is proportionate to the effort the church expends in connecting to digital attendees.
  6. The digital church is rapidly evolving. In a few months, much less a few years, we will know more about the digital church. For now, we know it is both growing and changing. This movement, for better or worse, may be one of the most significant in churches across the world for years to come.

This discussion will continue, for sure. I am tasked with the online worship ministry do our church at FBC Trussville and it is proving to be an important piece of the overall ministry. As in most things In life and technology, balance is in order. Many of our older adults prefer the "live" service online rather than a week or even day-later DVD or downloaded service. They tell me it is important for them to be a part while the service occurs. This is key because if a person simply wanted the message or music or to see the pastor because they "like" him, then it would not need to be live. There is a sense with our people that they need to experience the worship with their church family in real time. Theologically, folks will have issues. This is a disruptive technology for church. But I would hope that before we toss it all away we would approach it with wisdom and humility. Personally, I would like to see the Church grow through small, cost-effective ways like this and not just brick-and-mortar.

"I have become all things to all people so that by all possible means I might save some." 1 Cor 9:22 I have not a shred of doubt that in the Digital Age this means some will become Internet pastors, worship leaders, spiritual coaches and volunteers to reach the lost, the helpless, the hurting, and the seeking online. All the major religions of the world are creating Internet platforms, many exhibiting a pioneering spirit and evangelistic fervor to establish influence with digital natives. It would be wrong to leave people [young people especially] in a doctrinal vacuum because of a debate about where "Church" can take place. I'm not suggesting that the church online should replace the physical church, rather it should be a fully resourced extension of it.

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Three effective ways to start moving toward clarity right now.

Leaders Count People Because People Count

Fifty years ago, many churches had signs posted within the building showing weekly numbers on them: worship service attendance, Sunday School attendance, offering total, and even how many people brought their Bibles. We live in a different age now.

Today, some frown upon “counting.” But I actually think it’s worth doing – and doing better than we’ve ever done before.

There’s an old but true cliché: We count people because people count. We count because we care about the souls of each person we count. We count because we want to be effective in what we are doing.

Among our churches, we need to ask if we are reaching people. We need to ask if we are discipling people. Are we reaching our goals or are we falling short? These are important questions to ask and important things to count.

My contention is that we need to keep a scorecard. The challenge is in deciding what we are going to measure and how are we going to measure it. I’m convinced that the things we’ve been counting for years on those church attendance boards are helpful to count – but they’re not all we should count.

The two I believe we must count include those core ones that most churches are already counting: conversions and baptisms. But there are other areas that matter as well. They matter deeply to me, too.

Namely, we need to find out how to count transformation. Are people being transformed and becoming agents of God’s mission? Are they sharing Christ with their neighbors? Getting converts is great, but are they learning to live and grow as believers and are they sharing Christ with others? We must begin tracking discipleship and missional living.

I talk about measuring these things in Transformational Church, the book I coauthored with Thom Rainer. We have to consider things like:

  • What percentage of people in the church are serving?
  • How many are serving inside and outside the church?
  • How many are in small groups?
  • How many are being trained into leadership in groups and in the church?

Here’s a key: Some of these things are self-reported in groups. That’s a very helpful way to keep up with how God is using your people, and it takes minimal effort to keep track of it. It trains your people to be observant and proactive about those around them – those they are called to disciple and train.

So yes, we should count, but we need to count the right things. Sunday by Sunday, pastors and church leaders should get a report on, for instance, the percentage of people who were in small groups, the number of people who are on mission and ministry – and so on.

Metrics can help us know where we are and where we need to change. We need to be careful not to be slavishly driven by numbers, but to use them as a tool. And to that end, check out Transformational Discipleship Assessment for maturity issues and also the Transformational Church Assessment Tool. These are helpful tools for counting well, using the best measurables, and bringing health and strength to individual Christians and your church as a whole.

Measure your church over long periods of time and notice the trends, but I suggest that you keep track of the short-term numbers, too. There needs to be a regular keeping of data so that we can see our progress week to week.

As we learn more and more about our churches, we need to shore up some of the areas we discover are weak. But don’t downplay your church’s strengths. If the strength of your church is vibrant worship, for example, go with it.

Doing metrics and counting numbers actually can bless our churches and the communities around them. Learn to love the numbers that can better help you love the people they represent.
