Learning How to Improvise When Your Plans Change

We do not always respond well when the plans change.

As a leader in your church, you are responsible for the planning and execution of a large number of events or activities on a regular, recurring basis. On some occasions, you may be planning a very large, once-a-year type of event. Hundreds of hours of planning and work by dozens of volunteers lead up to the big day – but things don’t go as planned.

What happens next?

Even though all leaders intellectually know that things often don’t go as planned, they are typically not ready that possibility becomes a reality. A SIMPLE SOLUTION

If you are facing another sudden change in plans, maybe it’s time to learn from comedians – especially those who excel at improvisational comedy. The skills and techniques of improvisational comedy can be readily applied to leaders in any organization – even the church. The comedian who performs onstage without a script has to be innovative at a moment’s notice and to think on his feet to solve urgent problems. Doesn’t that sound like a situation most church leaders go through on a regular basis?

An improvisational comedy show might seem like a strange place to learn church leadership skills, but there may be more than meets the eye in a fast-paced, creative, and funny show. Seasoned comedians use an essential set of tools to prepare themselves to deliver seemingly off-the-cuff remarks; in reality, those remarks are anything but off-the-cuff.

The individual who is armed with an improvisational tool kit has an instantaneous advantage in dealing with all manner of difficult situations that naturally arise in the course of one’s career.

Improvisation, at its most basic level, lets you respond more quickly in real time. While there’s nothing wrong with the quantitative, strategic and analytical skills traditionally taught at B-schools, those alone do not guarantee success in business and organizational life, where things tend to be messier and more fluid, and where success often rests on the ability to form winning coalitions that will back a good idea.

The seven elements of improvisation introduce a whole new skill set for invention and innovation for today’s leaders.

Yes, And – these two words for the bedrock of all improvisation. Organizational cultures that embrace Yes, And are more inventive, quicker to solve problems, and more likely to have engaged team members than organizations where ideas are judged, criticized, and rejected too quickly. Incorporating Yes, And into every aspect of your organization becomes the ground zero to creativity and innovation.

Ensemble – the ensemble is the preeminent focus of improvisation, and it is also a vital ingredient in almost any organization’s growth and competitiveness. Good ensembles yield great performance by creating an environment where the group’s goals trump the individual’s.

Co-Creation – dialogues push stories further than monologues. The sum of co-creation is greater than its parts. And in our increasingly connected world, co-creation is fast becoming a fact of life.

Authenticity – rather than pretend that problems and failures don’t exist, strong leaders and organizations acknowledge what’s not working. By allowing team members to air grievances or highlight problems, leaders are better able to learn and grow.

Failure – the biggest threat to creativity is the fear of failure. By deflating the negative power of failure, you erode fear and allow creativity to flourish. There are ways to look at failure as a given, and a vital part of the creative process.

Follow the follower – leadership is more about understanding status than about maintaining status. It’s about recognizing the great power that comes in giving up the role of top dog on occasion.

Listening – the care and feeding of our listening muscle is an absolute priority for anyone who wished to create, communicate, lead, or manage effectively.

A NEXT STEP

Learning from the fast-paced and always changing environment of improvisational comedy can help your team learn how to become creative and collaborative “on-the-fly” – exactly the situations you face on a regular basis at your church.

Prior to your next leadership team meeting, print and distribute this SUMS Remix. Ask you team prepared to discuss a recent event in the life of your church where plans had to change at the last minute. Instruct your team to be familiar with the seven elements of improvisation listed above.

At your next leadership team meeting, set aside one hour and a half to use the seven elements of improvisation to develop alternative courses of action to a recent change of plans. Assign team members to each of the seven elements. Give each of the resulting seven teams fifteen minutes to develop an alternative plan using their assigned improvisational skill. Each team will have three minutes to report back to the group, using that skill to deliver their alternative plan.

After listening to all teams make their recommendations, as a group decide on which action you would choose if these methods had been available. Discuss why the group chose this method, and how it might be useful in future situations where plans change at the last minute.

As a closing exercise, go around the room and ask each leader which of the seven improvisational skills intrigue them the most, and that they are likely to use in their own leadership settings in the future.

At future team meetings, take a few minutes to ask if anyone has had a chance to use one of the seven skills recently. Have that member share briefly about the situation and how they used improvisational skills to react to change.

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

How to Exegete Your Community

Often when I ask another pastor who his church is trying to reach, he gives me a very spiritual answer—lost people. It sounds good, but it usually means the pastor has a very fuzzy view of his own community.

When I was in seminary, I was taught I had to understand the culture of the New Testament before I could understand the message of the New Testament. If I understood the culture that the New Testament was set against, I could extract the timeless truth from the text. Every biblical preacher does that when he preaches a sermon.

But I was never taught to exegete the community where I serve. That’s what targeting is. I should know the geography, customs, culture and religious background of my community as much as I do about the biblical times.

You can’t faithfully communicate God’s Word until you exegete your text and your community.

So what about your community should you know? I’d start with these four areas.

  • Its geography. Simply define where the people you want to reach live. Get a map of your city or area and mark where your church is located on that map. Estimate a 15 to 20 minute drive (reasonable driving distance may be a bit different in your community) in each direction from your church and mark those as borders of your primary ministry area. This is your “evangelistic fishing pond.” You may have people drive a couple of hours to get to your church. But most of the people who’ll attend your church will live nearby. By the way, your “fishing pond” will likely expand as your church grows.
  • Its demography. You need to know who lives in the area you’re targeting. Not all demographics will be helpful. I’d focus on a breakdown of these stats: age, marital status, income and occupation. Other stats are interesting but won’t make a difference in what you do in your church. Don’t overdue demographic research.
  • Its culture. No missionary in foreign lands would try to evangelize without understanding the culture. You shouldn’t either. You can’t learn it from studying census data either. Looking for the values, interests, hurts and fears of people means you have to talk to people in your community!
  • Its spirituality. Try to determine what the people in your community understand about the Gospel. Other pastors are often the best source for this. When I started Saddleback, I wrote a letter to all of the evangelical pastors in the Saddleback Valley and asked them some basic information about the spiritual background of the community. I got some great insights from that!

In the Numbers: Embracing Stats as a Vital Ministry Tool

I love statistics! I know what you’re thinking…I’m a nerd. Possibly. But, the truth is there are more nerds than you realize when it comes to statistics.

Stats a important for a number of reasons, and, although they can easily be misused or misconstrued, overall they can be helpful to pastors and others in ministry. Here are three reasons why.

Those of you who know me know my tentative relationship with all things sports. But, with our move to Wheaton I wanted to approach our new home missionally, so, I took in a Chicago Cubs game.

It isn’t that I know nothing of sports; I just haven’t kept up much. Going to the see the Cubs play, I’m learning the players, balls, strikes, touchdowns, and the like.

Even though I haven’t been that guy as a sports fan, Donna and I went to see Moneyballwhile it was in theaters. Now, almost everyone thought it was a movie about baseball—or about Brad Pitt—but it wasn’t. At least not at the core.

Moneyball was all about statistics—analyzing players’ performance, then selecting and playing those players based upon advanced stats. Home runs, hits, runs scored, and RBIs were recreated in aggregate, often using cast-off players, rather than one superstar player. It was a revolutionary approach to the game, and it was based on a statistical foundation.

Statistics, of course, aren’t limited to sports. What about those of you who are investors? Do you research the performance of a company that you are thinking about investing your money in? Sure you do.

What about those who have an important and possibly dangerous surgery coming up, do you want to know the odds of a successful surgery and recovery? Of course. Very few people want to go into it with no idea of the possible outcomes.

Numbers and statistics are part of our daily lives. Pastors and church leaders should embrace them as part of ministry.

How then do we use them?

Before I share how we should use statistics, let me share why some uses fail. Statistics shouldn’t be used to change a priori assumptions. For instance, we should not stop trusting scripture simply because someone may get up and say 74% of people believe the Bible isn’t what we think it is, so let’s stop believing it. The truth is that the Bible is authoritative regardless of what others say.

Also, statistics shouldn’t be used to determine how we do ministry. For instance, just because someone gets up and says that 90 percent of the church plants today implement the Launch Big model, doesn’t mean we should implement the same model in our next church plant.

Statistics shouldn’t be used to change our definitive beliefs nor determine how we do ministry. But they can be used in the following ways.

Statistics Help Define Reality.

Have you ever heard the statement, “facts are our friends”? It’s true. Statistics can be our friends in helping us determine reality. Statistics provide us information on people’s thoughts and behaviors. In short, they give us a starting point. For example, one research project showed the majority of people in the 7,000 subject churches were not using their gifts.

For many pastors and leaders this would have come as a shock. Others may say, “That explains a lot.” Either way, it helps pastors and leaders understand reality both for themselves, their church’s leaders, and other members.

Statistics Help Teach People.

Beyond defining reality, statistics can be used to help people understand how the church is engaging or not engaging. Research can demonstrate how the church thinks and why the church responds to certain issues.

Research is often a needed tool pastors can use to change a church’s opinion. If a pastor says, “We should build a gym to help the community” the church might question the expense. But, if the pastor says, “Ten percent of the population within 3 miles of our church are under 17 years old, and most of them have nothing to do after school. If we built a gymnasium we could run multiple ministries to meet their needs and maybe open their hearts to the gospel.” Those statistics paint a different picture that help many understand why the cost might be worth it.

Statistics Help Leaders Make Strategic Decisions.

The first use of statistics helps us define reality by giving us a bases and foundation. The second use of statistics helps us teach people, especially our leaders and members. The third, and probably most important, use of statistics is that they help us make strategic decisions.

If churches understood that one of the reasons why people weren’t using their gifts was because they didn’t know how, the leaders could then make strategic decisions as to howthey should teach their people how to use their gifts. As a result, churches could offer classes, produce material, preach a series, or write a blog series on spiritual gifts with the goal of reversing the statistics by changing the reality.

Statistics can also help determine what staff member to add next, when and where to have small groups, how many groups can be started each new semester, or how demographic changes should change outreach efforts.

In short, statistics are a great tool to assist pastors and leaders in being more effective and leading their churches or organizations to be more effective as well.

8 Mistakes New Pastors Make

I met one of the most stupid rookie pastors I’ve ever known.

The year was 1984. I saw him when I looked in the mirror.

It is excruciating for me to recall some of the dumb things I did. I am so grateful for church members who demonstrated love and grace. I am thankful I did not do something so stupid that it had a lasting impact on my ministry.

I love pastors. I love rookie pastors. As I have worked with hundreds of rookie pastors over the years, I see a pattern of mistakes many of them make. I pray my highlighting of these eight common mistakes will be helpful to some of you.

  1. They handle personnel issues with difficulty. Most of these rookies have never had direct supervisory responsibility or led an organization. They often have difficulty confronting direct reports. They can make rash decisions without considering the unintended consequences.
  2. They amplify criticisms. Most of us don’t enjoy criticism. Rookie pastors often have never been criticized as a leader. The criticism stings, and the pastors can make more of the criticism than they should.
  3. They are not disciplined with their schedules. Not only are most rookie pastors in a leadership role for the first time, they are put in the unstructured role of a pastor. Many of them have no idea how to utilize their time effectively. They either become workaholics, lazy bums, absentee pastors, or inefficient users of time.
  4. They don’t often ask for help. Many of them desperately need help in business, finance, counseling, time management, conflict resolution, preaching, leadership, and many other areas.
  5. They demonstrate favoritism. When you spend most of your time with a select group of people in the secular world, it’s called “relationships.” When you spend most of your time with a select group of people in the church, it’s called “favoritism.”
  6. They don’t seek feedback or coaching. They either don’t want to hear it, or they don’t know how to get it.
  7. They don’t continue their education. Education should not end with seminary or Bible college. It should be ongoing, either formal or informal.
  8. They are influenced by the latest fad or group. One rookie pastor got most of his leadership insights from a group who had no idea about the context in which he ministered. He listened to them and made some grave mistakes.

One of the reasons I do what I do is to help pastors as much as possible, both rookies and veterans. I pray these words will prove beneficial to you who are just beginning a lifetime of ministry as a local church pastor.

Two Dangers of Copying Ministry Practices from Others

Here is a typical scenario in local church ministry…

In the spring, while at a conference, Danny attends a breakout session on small groups. Though the breakout session leader spoke passionately about the “why” of small groups and the importance of a solid ministry philosophy beneath the surface, the vast majority of the questions from those in attendance were about small group practice: How many people in each group? How often do you launch new groups? How often does leader training occur and in what format? What are the leaders called? How does…? Danny feverishly takes some notes on small group practice, notes he plans to implement when he returns to his church.

Several months later, Danny has lunch with a respected pastor of a church he has looked up to. He is really grateful for the time, and because he only has an hour, he wants to make the most of it. So he fires off a plethora of “ministry practice” questions: How do you plan your weekend worship services? How do you plan your teaching? How do you…? Danny feverishly takes down some notes that he deems very practical and plans to implement them as soon as possible.

Danny, who loves the Lord and is constantly looking for practical ministry help, clearly has a tendency to copy ministry practice without considering the theology and philosophy beneath the surface. He is not alone. Many church leaders jump straight to practical questions, looking continually for insight on church practices. And this by itself, without a deep commitment to a solid theology and ministry philosophy, is dangerous. Copying ministry practice can result in one of two errors:

  1. Shallow ministries: If church leaders run to copying ministry practice, the result is ministries that do a lot of things without a reason for the things that they do. Over time the church leaders will not be able to articulate why their group ministry functions as it does, why the kids ministry operates a certain way, and so on. The ministry practice is not built on a ministry philosophy that is connected to a theology that serves as the foundation for the entire church.
  2. Schizophrenic ministries: When church leaders look first to ministry practice, they often succumb to the temptation to grab ministry practices from a variety of sources and expect the result to be healthy for the church. But in many cases the underlying theology or philosophy beneath the surface of a particular practice is often contradictory to a ministry practice already in place. And while the leaders feel they are only blending “ministry practice,” they can unintentionally blend contradictory ministry philosophies that cause the church to head in different directions. Some ministry philosophies don’t blend well together.

In Creature of the Word, Matt Chandler, Josh Patterson, and I offer a framework that I believe is very helpful for church leaders. Instead of running straight to practice, we encourage church leaders to first understand the undergirding theology of their churches and the ministry philosophy that guides how they think of church ministry. Neither a shallow ministry nor a schizophrenic ministry will be as impactful as it could be, as God intends the ministry to be.

I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Lead Your Church to Community Activity Not Congregational Attendance

The church clearly plays an important role in God’s plans. It was established by Christ, and He is its Head. But have we put too much emphasis on the church? Have we confused a means of participating in God’s Kingdom with the Kingdom itself?

A SIMPLE SOLUTION

While God’s mission in the world has not changed, in many churches today the idea of serving God has morphed into “becoming a good church member.” People are considered disciples based on their faithful support and participation in church activities, not necessarily on whether they are growing toward or reflecting the heart of Jesus for others and the world.

How do you remind people in your particular church culture that they are sent from God as missionaries everywhere, and every day? What words do you use to enlarge their imagination and ignite their heart for a redemptive mission focus?

Jesus did not establish the church to start a new religion called Christianity. He established the church as an expression of the Kingdom for the people of God as they partner with Him in His redemptive mission in the world.

Three critical shifts are necessary in order to synchronize the church’s story with the Kingdom.

We must recognize that God established the church to point to the Kingdom, not the other way around. We shouldn’t be trying to promote the church; we should be trying to raise awareness of the Kingdom. A Kingdom-focused approach would involve lots of listening and local input and would be conducted from a posture of quiet service rather than trying to send a “we’re here to bless you” message, which can seem self-serving.

A Kingdom-focused church operates from a conviction that God is already at work in the city. It would raise awareness that God wants the city to prosper and that, as God’s people, we want to help. God would be the star of the show, and His will that the Kingdom come on earth would be the main message.

We must acknowledge that the Kingdom, not the church, is the destination. The church is not the destination, and it’s not the point of the journey. It’s the life of the Kingdom that we’re trying to get to. That’s what people are after.

We need churches that are dedicated to the objective of helping people grow up in the faith, so they can live on mission in the world, to see their lives as a mission trip. If we rightly understand that the Kingdom is the destination, we will figure out ways to celebrate spiritual progress on the journey that leads people to full deployment as Kingdom agents.

We must realize that the Kingdom saga focuses primarily on the welfare of the community, not on the church. A Kingdom perspective means that the cues for authentic church celebration comes from the quality of life that people experience in the world, beyond the church.

Much of the time and energy and money we have put into developing our incredible church campuses and program offerings should have gone into improving our communities. I’m suggesting that we recalibrate our efforts and resources to reinvest in the welfare of our towns, cities, and neighborhoods.

A NEXT STEP

Schedule time with your team to prayerfully consider the degree of church-focus and Kingdom-focus each ministry or program of your church might have. It is recommended that you break this important discussion down into a series of three 75-minute action-oriented discussion sessions over three weeks.

Session 1 – Actions to help recognize that God established the church to point to the Kingdom, not the other way around

Church leaders whose priority is to build the church are not functioning in proper alignment with the mission of God. At the first of this series of team meetings, list your church’s major activities on the left side of a chart tablet. At the top of the chart, create two columns, entitling them “Church-Focused” and “Kingdom-Focused.” As a team, read down the list and agree on which column the activity falls under, placing an X in that column.

After completing the entire list, spend time brainstorming specific actions that would help move the activity from the church-focused column to the Kingdom-focused column. If an activity cannot be moved into the Kingdom-focused column, discuss the future of that activity.

Following this session, assign an individual to lead a team to further develop the concepts and actions needed to move the activity into the Kingdom-focused column. Make sure each team reports regularly to the senior leadership team.

Session 2 – Actions to help acknowledge that the Kingdom, not the church, is the destination

Is it time for you to get outside more?

At your second team meeting in this series, brainstorm as a team ways each member can get beyond the four walls of your church. By connecting with and becoming involved with community events such as participating in a health club or coaching a sports team, you will be amazed at your discoveries.

Set aside culturally driven leadership impulses for a quick-fix solution, and take the long view of health. After a six-month season of team involvement in these types of activities, have each member bring their observations back to the team for discussion and action. The focus is on how you can rethink and redesign your current church ministry programs to reflect a Kingdom bias.

As you begin to develop ideas for potential implementation, assign a team member to lead each activity and report back to the team on its progress.

Session 3 – Actions to help realize that the Kingdom saga focuses primarily on the welfare of the community, not on the church

A Kingdom-centered narrative focuses on how to be the church in the world. Issues for Kingdom-leaders are fundamentally different from those leading the institutional church.

In order to help your team change the focus to the community, you will need collaborators to provide support, generate new ideas, and serve as a catalyst to help your church move forward.

At your final team meeting in this series, discuss ways to discover and invite other people who “get” the Kingdom focus. Begin the discussion by brainstorming what types of Kingdom agenda items resonate with community groups.

Start new conversations with community leaders who are connected with these types of activities. Invite them to speak to your team about the possibilities of working together.

As a team, agree on specific courses of action that will help your focus shift to the community and not your church. Be sure that every action has an identified leader and timeframe for moving forward.

Vibrant churches look after the interests of others – starting with their neighbors across the street and around the block. They are involved in community concerns by supporting, if not actually leading, initiatives.

Thriving churches have open doors – open to each and every segment of their community.

How Does Church Planting Relate to God’s Mission?

Every church involved in a new church, and every church planter starting one, needs to answer the question: what is church planting?

For some, the word planting comes across as insider language. In the sub-culture of the church planting world there is an entire language mostly unknown to the outside. We’ve all heard of planters talk about “doing a parachute drop church plant,” or “starting with a launch team.” What do these words even mean? More importantly, what is church planting about?

That’s an essential question, really.

Church Planting or Church Starting?

When we talk about church planting it can be a little different than church starting. What’s the difference? Well, I think church starting happens a lot of ways. The most popular church starting strategy involves a group of people getting mad, leaving their home church, and starting another church. In most cases I wouldn’t advise this strategy.

Church planting, on the other hand, involves an individual, mother church, and/or a group of people going out to start a church for the purpose of engaging a community through gospel proclamation and demonstration.

Church plating, unlike church starting, should/must be mission driven.

Church planting grows in the soil of lostness (hence “planting”) where men and women far from God are challenged with the claims of the gospel of Jesus Christ by a group of intentional believers.

Church Planting and Gospel Movements

Church planting is about planting the gospel. And growth in church planting comes from making disciples.

As such, any movement of churches that’s going to be serious about reaching the lost world is going to be involved in church planting. In fact, most of us who write in the field of mission believe that any movement or denomination desiring to grow through conversion should aim for at least a three percent rate of church planting every year. (Take a look– most growing groups and denominations have over that percent and most declining ones have under that percent.)

Think of it this way, if a movement has a hundred churches one year they need to plant three the next year– at the very least.

Church planting is essential to the growth of the Kingdom and the work of Christ through His church. The networks, movements, and denominations that are thriving are thriving because they’re planting new churches. The key thing to remember here is that church planting is reaching lost people through the making of disciples that then gather into congregations.

Planting and the Mission of God

How does church planting relate to the mission of God? The mission of God is bigger than church planting, but it certainly includes church planting. Why? You can’t love Jesus and despise His wife. The church is the bride of Christ, and if you love the work of Christ you love the church.

Now, you and I both know that the church is a mess sometimes. While the church is the stunning bride of Christ, she sometimes looks more like Shrek than she does beautiful. But again, you can’t love Jesus and hate His wife.

Ultimately if you’re going to love the mission of God, you have to love the church of God which is sent out for the mission of God. Ephesians 3:10 tells us God has chosen the church to make known His manifold wisdom. Therefore the church is the tool or instrument of His Kingdom agenda.

If you want to change the world, and if you want to see God at work in the world, plant change agent churches. I think anyone who loves Jesus and His church would, by extension, love and be about the mission of God proclaiming the gospel of Christ– and that is done effectively through church planting.

Conclusion

So is it the mission more than planting?

Yes, it certainly is more than that. Is every church that’s planted necessarily a good thing? No, there are always exceptions, but as a whole, I think church planting is integral to the advance of the Kingdom. And more church plants doing more of what God wants us to do is a good thing.

For this reason I think church planting and multiplication is so essential to the mission of God.

None of our churches should be a cul-de-sac on the Great Commission highway.

Instead, as we plant churches that plant churches that plant churches, the Kingdom advances. The gospel is preached, men and women become believers, churches are formed, and those churches become agents of gospel transformation.

So, want to be missional? Great– just don’t forget church planting.

My thoughts for what they are worth. - The problem with all church plants in a de-christianizing society like ours is that they compete with already existing churches. Actions speak louder than words and the action of planting a church speaks loudly to the pagans that we believe that God cares about our denomination and the teachings and practices that are unique there-to. There are very few Bible verses that say in effect 'believe thusly', not zero but very few. Compare that to the number of verses that say 'act thusly'. This should give us some idea of what is important to God. Something that I think would help the The Church immensely is if all believers would memorize John 17:20-23 right after they memorize John 3:16,

Is Your Church Making the Same Mistake Over and Over Again?

It’s one thing to make mistakes in leadership.

It’s another to make the same mistakes over and over again.

Any idea what your frequent mistakes might be?

And if you have mistakes that you make, why do you keep making the same ones over and over again?

One of the reasons many leaders and organizations repeatedly make the same mistakes is because our actions spring from our viewpoint, viewpoints that in fact may be wrong.

Get the viewpoint wrong and the actions follow.

As you’ll see from the list below, the mistakes I see church leaders make repeatedly spring from a view point that can best be described this way:

What we do in the church doesn’t really matter.

The reality is nothing could be further from the truth. What we do in the church matters incredibly, because the church actually is, as Bill Hybels says, the hope of the world.

If the church has the most important mission on earth, behave like it.

But so many churches don’t.

Here are 5 mistakes I see over and over again.

1. Thinking cheap

Too often in church, leaders carry a dollar store mindset. Get as much as you can for as little as you can and you win.

But do you?

What leaders miss is that cheap has a cost. In fact, in the long run, it’s actually more expensive.

First, you end up with inferior products, whether that’s furniture, technology or even ministry (Here, leader…do world class children’s ministry on $140 a year).  Cheap things break earlier and more easily, and you end up replacing them frequently. So often, you don’t even save much money.

Cheap even translates to team.

Paying church staff poorly is not only unbiblical, it’s stupid. When you pay peanuts, you get monkeys.

Do I think you should pay outrageous salaries to church leaders? Absolutely not. But you should pay people a living wage.

If you want a radically different view on why non-profits shouldn’t be cheap on salaries, Dan Pallotta makes a powerful case for decent pay in the non-profit sector.

Why do some church leaders want to underfund the most important ministry on earth?

2. Starting late

I’ve been to numerous church services and events that regularly start late, after the published start time.

Why?

Maybe it’s just me, but that just oozes “Hey, what we’re doing doesn’t matter much…and we don’t really value your time.”

Some people got their kids up early, made breakfast, showered quickly and fought traffic to show up on time. When you start late, you dishonour all their effort.

I know some church leaders think they want to wait until ‘everyone is here.’ Well guess what? No matter what time you begin, people will always wander in late.

We had an ‘everyone shows up ten minutes late’ problem a few years ago. Rather than start late, we actually told people to arrive on time and then put some of the best, most creative elements in the first 5 minutes of the service.

When people showed up late, we told them “Man, it’s too bad you missed it.” That was it. We never apologized.

Guess what happened? We went from 30% of people being present when the service started to about 70% of people being present when the service started.

It’s amazing what happens when you provide great value on time. People show up.

The other 30%? Too bad they missed it….

3. Deciding it’s good enough

Even if you invest some money in ministry, too many church leaders behave as though a moderate effort is good enough.

As Jim Collins has famously pointed out, bad is not the enemy of great (because that’s obvious). Good is the enemy of great.

A ‘good enough’ attitude can create a false sense of satisfaction, leaving a meaningful part of both your mission and potential unfulfilled.

That’s why I love that at Connexus Church, where I serve, one of our stated values is ‘Battle Mediocrity.’

I love that phrase because first of all, ‘mediocrity’ names ‘good enough’ for what it is—massively unsatisfying mediocrity. Second, ‘battle’ is a call to arms. This is a fight, and mediocre has to die. (I teach on battling mediocrity in this talk.)

God didn’t decide his work was good enough, so why should the church? He gave his best. His all. He threw the full force of his majesty not just into creation, but into redemption.

Strangely, many people will give 100% to the marketplace, a hobby or their family, and then give 60% when they serve God. Makes no sense. At all.

4. Choosing easy over effective

Being effective as a leader is difficult. Which is why it’s so easy for leaders to settle when so much more is possible.

Being effective means you dig in when others retreat. It means you ask the 11th question when everyone else stopped at ten. It means you wake up early and sometimes stay up late trying to figure out how to do better.

It means you call out the best in people and ask them to bring their best energy, focus and skill to advancing the mission of the church.

That’s effective.

And it’s not easy. But it’s worth it.

5. Thinking that conversations like these are  unspiritual

Some leaders understand why conversations like these matter to the church. But there are always some who don’t.

In some circles, talking strategy is seen as ‘unspiritual.’ Instead, the goal is to not get too concerned with strategy and just try to keep everybody happy. Or to pray about things and maybe they’ll just get better.

The best prayer is rooted in action. Praying about forgiveness when you’re unwilling to forgive is pointless.

Praying for your church if you’re unwilling to act on it doesn’t make any sense either.

If we believe God is the author of our hearts, minds, souls, strength and gifts, then we should be willing to lend all of the above to further the mission.

How Your Church Can Leverage Five Trends in Retail

I am currently helping a large, non-profit Christian retailer go through a visioning process. Last week a retail consultant led two hours of dialogue in a meeting I attended. These points are heavily adapted from that conversation with some additional thoughts on how they relate to the church.

Trend #1: Tweets and Seats- Provide free wifi and places to sit.

This is fairly simple to apply at church. Don’t wonder wether you should have wifi or not in any church space. Provide it! Retailers understand this is not a distraction for their customers but is a part of how their customers live (constant mobile connectivity). In addition, its an opportunity for customers to engage the retail space itself in deeper ways like getting more product information, validating lowest price or seeing creative applications and outcomes of certain products.

In church, the connectivity that wifi provides can translate to deeper engagement to everything that matters for the mission. Examples:

  • “Can I download the music I am worshipping to right now for personal worship on tuesday morning?
  • “Can I sign-up for a group while I am listening to a sermon on biblical community?”
  • “Can I use my preferred digital copy of God’s word while following the sermon?”
  • Can I take notes in way that will be automatically accessible in a cloud before I leave the service?”

The possibilities are endless.

Trend #2: Big Data- Know my wife’s birthday—and remind me—before it comes to my mind.

Big data is used to describe the massive amounts of data that retails are able to gather, configure and use to better serve their customers. As connectivity, social media and technology accelerate, big data will yield mind-numbing implications for how people are served. For example, imagine Hallmark cards reminding you of your wife’s birthday at the right time, the right place in the right way (device & medium) for you.

Today at Elevation Church, every attender was strongly urged to tear off a response card and answer three questions. The first question is “What year were you born?” The big deal is the appeal that was made in the moment of asking. The creative pastor shared that, “We want to do everything possible to design the best worship experience for you and this information will help us.” This is Elevation’s way of building their data.

There are a few big players out there in the church information space (I recommend checking out CCB). Be sure to select the one that is most usable and relevant for the future possibilities of big data. More importantly, think creatively of the umpteen ways that you can collect and use information to serve people. For example, I was recently scolded by my church’s student ministry assistant for missing the cut-off of camp sign-up. (Okay, it was my fault). But there’s about 3-4 different ways that this ministry could have reminded me of this info, if they used the data they already possessed. Is a simple text reminder asking too much?  Think of the implications way beyond event sign-up, like daily discipleship tools, digital missions and social story-telling. Quite frankly, the possibilities are amazing if church leaders wake up to this opportunity!

My prediction: the pastor of digital engagement will be the fastest growing new church job of the future.

Trend #3: The Back Story- Sharing why you sell what is you sell is more important than what you sell.

If you look, you will see many retailers returning to their roots and telling their creation story to emotionally connect you to their brand. Johnston & Murphy wants you to know they have been making shoes since 1850 and, it just so happens, they are the shoe provider for U.S. Presidents. While we see this all the time with creative upstarts and social entrepreneurs, more and more big for-profits are going there.

The simple lesson for the church is that values are important— a practice we are constantly trying to help church leaders advance at Auxano. This trend should be the church’s constant centerpiece, at least with regard to the biblical ideal. Why we do what we do is the heart of any ministry. The relevant application of this is pushing your ability to articulate—and then integrate—how your unique creation story and ministry values help people see, experience and engage the vision. The first step is to communicate the difference. Why does your community need your church anyway? (And don’t give me with generic answers.) Here is an article just posted on the Vision Room that will help.

Trend #4: Store within a store- Speak to specific segments within your tribe.

Stores like JC Penny or Best Buy are leading the way. At Best Buy you can make a purchase at several different stores within the big store. For example, you can buy standard cables for your new TV in the standard Best Buy aisles or you can go to Magnolia section, with a distinct in-store look and feel, and pickup higher-end cables. You will pay more, but you will also get customized service, like a follow-up phone call, to see how your TV installation went.

This is a harder point of application for churches, because of the pre-existing problem of fragmentation. In other words, if your church already has too much stuff, creating another sub-ministry logo won’t help. (Here is a post on that challenge.) The best way to apply this principle is not with a sub-ministry program in the traditional sense, but with an equipping feature in the “tools and resources” sense. For example, Mountain Park Community Church has a “Home Team” area in their lobby with tools for families based on specific family issues and life stages. The resource center does not clutter the church’s programatic offering but provides a “value-add” to certain segments of their congregation. The key question is “How can you add specific value to specific groups in your church?”

Trend #5: Generational Training- Teach a millennial how to greet a boomer.

Retailers know that age-segment values and practices can make people feel like arrived on a different planet.  You can’t just expect a 23 year-old woman to know how to great a 63 year-old woman. Tight-niche retailers worry less about this because they will hire to mirror their demographic target.

But most churches don’t have this tight-niche luxury, so this trend is particularly appropriate. When was the last time you trained your first-impressions team or welcome ministry in generational preferences? Beyond greeting, imagine the rich implication for all of discipleship. In many churches with history over 30 years, generational viewpoints on walking with God may be your greatest under-utilized asset. How are you leveraging the variety of perspectives, convictions and practices of generations for the sake of the mission?

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Why Church Leaders Need Coaches

We love a good software solution to help church leaders find a better “how” to carry out their ministry vision. Obviously we do, because that’s what we provide day in and day out! But any software, no matter how awesome, can’t do everything when it comes to truly growing and nurturing disciples. That’s the work that can only be done by people, with people, and for people.
