How to Deal with Leaders Who Question Change

Most people don’t like change. Most leaders want to challenge the status quo. Leadership is, in part, the process of helping people see the need for change, embrace the vision for change, and then implement the change.

Getting mad at people who question change does not help the process of change. Those who are truly malicious are typically small in number. When people have questions about change, it does not necessarily mean that they are questioning your leadership. It’s likely they just have questions. In fact, the only leaders who go unquestioned are despots.

Particularly in the church, there is built-in institutional resistance to change. Almost every church has this inherent resistance, especially established churches. The body may spend decades building something—a program, a worship space, or a culture. Shifting direction on a decade’s work is jarring, even if it’s the right thing. The church is often the place people cling to the familiar. The world is changing rapidly, after all. At least the church offers some solace from what feels like a whirlwind of change.

When a church leader introduces bold change, a strong reaction should be expected. Some will complain it’s too much too soon. Others will complain it’s too little too late. Others won’t care. And a few will champion the change.

Bold change almost always raises questions from people. Getting mad at people who raise the questions does nothing to help move them through the process of change. Yet a leader’s visceral reaction to these questions is often anger. I’ll admit I’m guilty! And it’s wrong, a leadership flaw, arguably sinful in many cases.

So what can you do in the moment when questions fly your way? How can a church leader quell the knee-jerk anger to questions about change?

  • Listen. Seriously, just listen. Don’t talk. Don’t say anything. Don’t explain yourself. Don’t get defensive. Let people speak to you about the change. Many times people just need the opportunity to hear themselves speak and to know you heard them.
  • Learn. Your posture and your tone can speak more loudly than your actual words. When introducing bold change, take the posture of a learner. Let’s assume you’ll make a big announcement from the podium about a large change initiative. Make a resolution to be a learner the moment you walk off the stage. And the way you’ll learn is by listening to questions about the change.
  • Smile. Remember school pictures? I never liked them. I often didn’t smile, and the low quality of the pictures reflected the intensity of my scowl. The quality of your change initiative will be directly correlated to the amount of encouragement you give people. If you think more explanations, more spreadsheets, or more structure will get people moving, then think again. Forcing people through change without encouragement signals that the change is for your benefit, not their benefit. You’ve got to love the people who are affected by the change through the change. When questions come . . . smile. Encourage. Love.

You’ll never please everyone. How many times have I heard that? How many times have I said that to others? You know upfront that change initiatives can be tough, that people will resist change. Getting mad at followers ensures only one thing: failure. I’ve never heard a leader mention how unjustified anger inspired people to embrace a change initiative. So listen. Learn. Smile. And perhaps the change initiative might just go a little more smoothly.

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Five Foundational Questions Church Leaders Need to Ask

A recent article in the Atlantic cited 17 questions every college should be asking. The point was that “we need a serious conversation about the future of America’s universities.”

They’re right.

We do.

And the questions they posed were good ones, including:

  • What is quality, and how should it be measured?

  • If we were building from scratch, would we make almost every program the same four-year duration?

  • We are witnessing the emergence of high quality, low-cost ways of learning online. How should we think about hybrid curricular options—that is, the mixing of new forms of pedagogy with old—that might be available to us? How will this affect the residential model?

  • Will most extant institutions survive the coming ed-tech disruptions in roughly their current form?

In the same spirit, what questions should every church be asking if there were to be a serious conversation about its future?

There are so many that could be asked that would reflect bleeding-edge issues in culture, but for the church, it has to begin with the most foundational questions.

Five come to mind, along with what I would argue the answers should entail:

1. What is the purpose of the church?

To use marketplace terminology, understanding our purpose is understanding what business we are in. What is the business, or purpose, of the church?

From the earliest biblical portraits of the church in Acts, in light of the settled teaching of the New Testament, it is clear that there is a five-fold purpose for the church: evangelism, discipleship, ministry, worship and community (e.g., Acts 2:42-27). Put more actively, we are to evangelize the lost, assimilate the evangelized, disciple the assimilated, and unleash the discipled for ministry and evangelism. This is what the church does.

Of course, churches too often lose sight of this. Rather than worship or evangelism, a church can fall prey to thinking that its purpose is keeping up a tradition, holding a particular event, meeting a budget, or maintaining a building. These activities may flow out of a purpose, but they do not make up the purpose of the church itself.

As a result, the foundational purposes of a church must reign supreme. When they do, renewal flows. According to a study of faith communities in the Executive Summary of a Report on Religion in the United States Today, congregations with a clear sense of purpose feel vital and alive. A purpose-driven mentality is able to look to the future, as opposed to clinging to feelings of unity based on heritage (the past).

2. What is the church’s mission?

Think of the church’s mission in military terms. It is one thing to know the purpose of a particular military unit, such as being an infantry division. It is another to know the specific “hill” the unit is trying to take as that infantry division. This has to do with mission. A church might understand its purposes but not know what it is trying to accomplish through those purposes. If the biblical purpose of the church involves evangelism, discipleship, ministry, worship and community, then the mission question is simple but profound: What specific objective is the church devoted to accomplishing through those purposes? In other words, what is the church trying to do through evangelism, discipleship, ministry, worship and community?

Jesus made many statements that spoke to how He desired the various purposes of the church to come together in a singular mission. The most well-known is often called the Great Commission (Mt. 28:18-20). According to this passage, the mission of the church is to reach out to nonbelievers and develop them, along with existing believers, into committed followers of Christ. This is the mission that the purposes of the church are intending to accomplish.

Yet I am not the first to observe that many churches have other missions in mind for those who walk through their doors, such as wanting people to “believe like us” doctrinally, to “behave like us” morally, to “have an experience like ours” emotionally, to “become like us” culturally, to “support the church like us” institutionally through time and money, or to “participate with us” sacramentally through baptism, confirmation or communion. These goals are not in and of themselves wrong. The problem is it would be possible to realize most of these goals within a life and still not be a Christian. In other words, they have little to do with the actual mission of the church.

Even more disturbing are those surveys that find that the vast majority of church members believe that the mission of the church exists to take care of their needs—as opposed to win the world to Christ.

3. Whom are we trying to reach for Christ?

The most common answer to this question is “everyone.”  That is not a good answer.

In truth, no single church can possibly reach out with equal effectiveness to every conceivable person. The more focused a church is on whom it is trying to reach, the more effective it will be at reaching them. So no surprise that from the earliest days of the church, as recorded in the New Testament, it has seemed to please the Holy Spirit to birth a wide variety of churches in order to reach a wide variety of people. Churches, therefore, are wise to examine such issues as geographic location, demographics and culture.

The implications of such an understanding are far-reaching. Once a church knows whom it is trying to reach, it gains enormous insight into how to go about achieving its purposes and mission. As anyone in the marketplace will tell you, once you know who your customer is, you know what it is you are offering, whom you are offering it to, how you should go about offering it, and where you should offer it to them. Knowing whom it is you are trying to reach affects not only what you do but also how you do it.

But there is one demographic from which we are to begin our segmentation. If the mission of the church is to turn nonbelievers into fully devoted followers of Christ, then the primary target of a church should be those who are nonchurched nonbelievers.

4. What determines whether the church is alive and growing?

Once a church recognizes its purpose, its mission, and whom it is trying to reach, the next foundational question—one that is notoriously overlooked in the life of many churches yet is essential for rethinking—relates to the definition of success.

You say, “We are not called to be successful, but faithful.”

Yes and no. Faithfulness is not always rewarded with what might be deemed “success” in the eyes of the world, but God is always wanting a church to strive and reach its full redemptive potential.

So here is a definition of success worth wrestling with: Success for a church involves fulfilling its purposes in such a way as to reach its target and complete its mission. In other words, are you reaching lost people and turning them into fully devoted followers of Christ? Most churches, at best, are successful at the back half of the Great Commission (discipleship), but in terms of the front half (evangelism) are failing miserably, growing solely from transfer growth or biological growth.

5. How will we accomplish the mission God has given to us?

As a younger man, I played organized basketball for years. After my playing days were over, I had the opportunity to coach part time while completing seminary. Both as a player and a coach, I learned that the key to success in a game was having a strategy based on what we knew about the opposing team. The game plan was not just getting together before a game and saying, “All right, boys, let’s go get ’em!” If that had been the extent of our strategy, we would have lost virtually every game.

One of the most important questions a church needs to wrestle with has to do with strategy. How will we accomplish the mission God has given us and reach success?

Unfortunately, this is one question I cannot venture a simple, concise answer. It lies at the cutting edge of much of my blogging and writing, conferencing and personal thinking/experimentation.

Yet it is through answering the first four questions that a church can begin to engage in the fifth. The church has a five-fold purpose, a unique and compelling mission that those purposes are to achieve, and the means by which to know whether it is being successful. Now we must develop a strategy for our day in light of those timeless, foundational anchors.

Then, and only then, can we say, “Now, let’s go get ’em!”

8 Truths from Timothy Around Leadership

If you’re a pastor or ministry leader, you can’t help but be drawn to the first and second letters of the Apostle Paul to his young apprentice, Timothy.

Every time I read through them, my heart burns within me and I’m taken back to those moments when I first began to serve and fulfill the calling God placed on my life to full-time ministry.

As I write this, I’m preparing to preach the “charge” in the ordination of an amazing young man who was once in the youth group of the church I led as Pastor, and now he’s being commissioned as the Youth Pastor in that same congregation.

There’s so much I want to tell him… things I learned early on, things I learned the hard way over the last twenty-one years of pastoral ministry, and things I’ve had to unlearn and relearn, framed with a better understanding of both truth and grace.

As I read again Paul’s letters to Timothy in preparation, I had to make difficult choices from among all of the words written to this young pastor in the ancient world. I finally narrowed it down to eight vital, unforgettable truths contained in a single passage in 2 Timothy 1:5-14…

I remember your genuine faith, for you share the faith that first filled your grandmother Lois and your mother, Eunice. And I know that same faith continues strong in you. This is why I remind you to fan into flames the spiritual gift God gave you when I laid my hands on you. For God has not given us a spirit of fear and timidity, but of power, love, and self-discipline. So never be ashamed to tell others about our Lord. And don’t be ashamed of me, either, even though I’m in prison for him. With the strength God gives you, be ready to suffer with me for the sake of the Good News. For God saved us and called us to live a holy life. He did this, not because we deserved it, but because that was his plan from before the beginning of time—to show us his grace through Christ Jesus. And now he has made all of this plain to us by the appearing of Christ Jesus, our Savior. He broke the power of death and illuminated the way to life and immortality through the Good News. And God chose me to be a preacher, an apostle, and a teacher of this Good News. That is why I am suffering here in prison. But I am not ashamed of it, for I know the one in whom I trust, and I am sure that he is able to guard what I have entrusted to him until the day of his return. Hold on to the pattern of wholesome teaching you learned from me—a pattern shaped by the faith and love that you have in Christ Jesus. Through the power of the Holy Spirit who lives within us, carefully guard the precious truth that has been entrusted to you.

If you’re a pastor or ministry leader, never forget these eight vital words of instruction…

1. Lean into your calling and gifts.

Paul told Timothy to “fan into flames the spiritual gift” given to him from God (v. 6). This stirring, this fanning, is an intentional and active process. It isn’t passive. It’s a matter of self-encouragement, like King David in the cave country when all were ready to forsake him.

Leaning into your calling and gifts means you must develop yourself, practicing and exercising and learning daily. It means choosing to re-focus on the sovereignty of the One who called you and the One whose gifts you must steward well.

2. Choose to keep growing bolder.

There will be many moments when you find yourself in the tug-of-war between boldness and timidity. Always err on the side of boldness, especially when it comes to representing God’s truth and grace.

3. Be ready to suffer.

If you’re going to become the man or woman God wants you to be, you will have to walk through a fire. You’ll have to be broken.

Education is great. Experience is helpful, too. But when it comes to growing mature leaders, suffering is the pathway God has chosen to grow and mature us.

Samuel Chand says,

Making friends with your pain is part of leadership. Our pains tell us we’re moving in the right direction. New pains will always be a part of your life as you continue climbing the ladder to your destiny.

4. Live under grace.

Performance-based perfectionism is the typical pathway of a leader, but it’s an absolutely exhausting way to live. Paul says that God’s plan has always been to show grace to undeserving sinners through the cross on which Jesus died.

The problem is we are often saved by grace to a life of striving to keep God and others happy with our performance. But if it’s grace that saves us, then it’s grace that will sustain us.

5. Keep it about the gospel.

Occasionally someone will ask me when we’re going to get beyond the basics at Grace Hills and go deeper than “just the gospel all the time.” But it doesn’t actually get any deeper than the gospel. It’s the beginning and end of our cause for existence.

When you look back to the good news about the redemptive and victorious story of King Jesus, dying, rising, and reigning for eternity, you get all that you really need for life and leadership.

6. Commit it all to Jesus.

It’s a rather familiar verse in which Paul says, “I know the one in whom I trust, and I am sure that he is able to guard what I have entrusted to him until the day of his return.”

I remember hearing Dr. Laverne Butler speak on that verse and outlining it in this way…

  1. We know whom to confess – Jesus.
  2. We know what to commit – everything.
  3. We know when to collect – at his return.

7. Trust the Word.

When I was wrestling with the call to ministry, my father-in-law and pastor, Danny Kirk, gave me a book to read, and it would shape the course of my ministry to come. It was the autobiography of Dr. W. A. Criswell called Standing on the Promises.

That book, about a man who devoted his entire life to defending the truthfulness of Scripture, would help to set my own theological foundation going forward. The Bible is God’s book. It’s perfect, infallible, and entirely trustworthy.

That doesn’t mean I have all of the answers to every tough question about it. It simply means that when I don’t fully understand, I trust, and I believe that in the reading and preaching of God’s Word, there is a supernatural, life-changing power.

8. Walk in the power of the Holy Spirit.

Ministry is exhausting. Preaching the Word is a delicate and tedious task, when approached correctly. And Paul often talked about bearing the heavy burden of the care of the church.

Without the power of the Holy Spirit, you’re already headed for burnout and exhaustion. But with his power comes the energy to keep going, to keep preaching, to keep serving, to keep building and organizing the church and raising up leaders.

The pathway to the power of the Spirit isn’t trying harder. It’s trusting more. It’s yielding. It’s surrender and submission.

This is ministry 101. Lean into your calling. Keep growing bolder. Be ready to suffer. Live under grace. Keep it about the gospel and commit it all to Jesus. Trust the Word and walk in the power of the Holy Spirit.

Growing as a Leader: Mentally

It doesn’t matter if you pastor a church, work in a high-pressure corporate environment, sell real estate, or toil as a full-time parent: the pace of our information-driven, globally-connected, twenty-first-century society forces us to accelerate down the tracks of modern life – and many of us feel dangerously close to flying off the rails.

Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Why Integration is Better than Balance in the Work-Life Tension

In recent years some consultants and counselors have encouraged people to stop thinking “work-life balance” and start thinking “work-life integration.” While some say this is semantics, others believe the language represents a fundamental shift in thinking with “work-life balance” as a view of your life as having disparate parts (work and life) and “integration” as viewing your life a singular whole. It has been a helpful distinction for me. Here is why…

I never could get the balance right, which I realize is really a statement about my own struggles. On my worst days, I feel I am not doing enough. Not doing enough as a leader. Not doing enough as a pastor. Not doing enough as a husband. Not doing enough as a father. I say “on my worst days,” because those feelings are contrary to the message of the gospel – the message I believe and teach. The message that Christ has accomplished my forgiveness and approval for me is the message I need to liberate me from my striving. My default struggle can easily be amplified in a ministry or leadership role because ministry roles and leadership roles are never done. There is always something else to do, someone else to meet with, some problem to solve, or some opportunity to pursue. Also, there is always more time I can spend with my kids or investments I can put into my marriage. When I sought “balance,” I felt guilty when I “worked” during the evening because that was “family time,” and I would have felt guilty if exercised during the day because that is “work” time. Which is one reason I gained 30 pounds as a ministry leader in my early 30s (pounds that have not been lost).

Thankfully, my view changed over time as I watched other leaders I respected. I noticed something different in ministry leaders I believed to be the healthiest. They did not view their lives through the typical 9-5 lens. They woke up extremely early to work on sermons. Yet they unashamedly exercised in the middle of the day. They enjoyed walks or lunches with their spouses. And yet at times had dinners with others in the evenings. Instead of viewing their days as two distinct parts, the healthy leaders had a view of their whole life and set their rhythms and schedules to serve both their roles and their families. At the same time, I read stories of ministry spouses feeling neglected and heard many ministry leaders lament the difficulties of exercising with their brutal schedules. So, I stopped viewing my day as two parts (work and family) and started viewing it as one whole.

Disclaimer Alert: This approach requires understanding and support from your supervisor(s) AND should only be attempted if you enjoy work. If you default to being lazy, I don’t suggest asking for this privilege. No one has ever accused me of being lazy (I am so messed up that I feel I have to note that), and this approach has given me freedom with a clear conscience in the following five practical ways.

Can exercise during the day (with a clear conscience)

At one point I would have felt guilty doing so, but now I view this as stewarding my health in order to serve others more effectively.

Can answer emails after the kids go to bed (with a clear conscience)

I always have answered emails after the kids go to bed, but now I do so without guilt. I don’t feel I am “letting work infringe on life” because I don’t view my week that way.

Can read for a sermon on vacation (with a clear conscience)

I used to ban myself from books that could be considered “work” in nature because it was “rest time,” but I enjoy reading books about the Bible, theology, and leadership – so I go for it.

Can start work early (with a clear conscience)

I wake up early. When I viewed my day as “work-life balance,” that was when I was supposed to exercise because “work” was to start later. But I am often most ready to study early in the morning and exercise later in the day helps give me a second wind.

Can spend some extra time with Kaye during the week (with a clear conscience)

If I have several night appointments during the week, I will go to lunch with Kaye during the week or go for a walk with her. I evaluate the week as a whole and try, by God’s grace, to ensure my family gets plenty of me.

Work-life integration has been a better approach for me than work-life balance.

The Great Commission is NOT these 4 Things

The closing of Matthew’s gospel is not just a tidy end to his book; these last few verses are the marching orders for the church:

The eleven disciples traveled to Galilee, to the mountain where Jesus had directed them. When they saw him, they worshiped, but some doubted. Jesus came near and said to them, “All authority has been given to me in heaven and on earth. Go, therefore, and make disciples of all nations, baptizing them in the name of the Father and of the Son and of the Holy Spirit, teaching them to observe everything I have commanded you. And remember, I am with you always, to the end of the age” (Matt. 28:16-20).

Here is one of those passages that, if we ever wonder what God’s will is for our lives, we can come back to again and again, for here is the answer. What does God want me to do? He wants me to go and make disciples. Just like He said. So I wonder today, in this post, you would think with me not just about what these parting words of Jesus say, but also what they do NOT say. In that spirit, here are four things the Great Commission is NOT:

1. Negotiable.

The lasting command Jesus gave to the church is couched in His authority. Before He said to go, before He said to make disciples, Jesus wanted everyone to know the position from which He was speaking. This is not a life hack; it’s not some good advice; it’s not a request. This is a command, one rooted in the authority of Jesus.

Here we see the Son of God, the King of the Universe, the One through whom and in whom all things hang together. He has died and risen from the grave as the Conqueror of sin and death. And is taking His rightful place at the right hand of God the Father. From that position of authority, indeed all authority in heaven and on earth, He issues this command. Because of His authority, Jesus’ commission is not negotiable for any of us.

We should beware, then, of all the ways we tend to try and negotiate with Jesus. We hold up our circumstances, our supposed limitations, our special instances, but they are of no consequence. That doesn’t mean Jesus doesn’t care about them; it does mean, though, that they do not excuse us from this command.

2. Restrictive.

This is a very inclusive command. Jesus began His command with a non-restrictive description of His authority with the word “all.” With His “all” authority, we are to go to “all” nations. And when we go to “all” nations, we are to teach people to obey “everything.” There is nothing left out here; nothing pushed to the side. And here, too, we should be careful that we don’t either intentionally or unintentionally restrict that which is meant to be loosed.

We should be careful that we don’t restrict the “who” of the Great Commission. Like Jonah, there are certain groups of people that are uncomfortable for us to speak to. There are all kinds of reasons for that – maybe it’s our past experience, perhaps it’s our upbringing, or maybe it’s the state of current events. But if we are Christians, then the Great Commission calls us to confront our political, racial, and socio-economic biases. It’s an inclusive command for us to cross the lines we’ve drawn in our hearts.

But we should also be careful that we don’t restrict the “what” of the Great Commission. It’s not lost on Jesus that some of His teaching is hard to stomach. He saw it happen when He taught Himself – every time He stepped up to a crowd it was always thinner when He got done as people were confronted with the full implications of following Him. Ironically, we might talk ourselves into restricting some of the teachings of Jesus to try and make Jesus more palatable to those around us. But Jesus doesn’t need our help with that; He’s not asking for our help – in fact, He’s not asking at all. He’s commanding our faithfulness.

3. Complicated.

The Great Commission is not negotiable; it’s not restrictive; it’s also just not that complicated. We are to go. We are to share. And we are to bring others along the road of following Jesus. That’s it. And when you look at it like that, it’s really not that complicated. One might wonder, then, why we tend to make it so.

If we think about other parts of life that we tend to overcomplicate we might come up with a reason or two. For me, I know one of the reasons I tend to overcomplicate something is out of sheer procrastination. I know something needs to be done and I feel either unprepared or unexcited about doing it. So complicating an issue like that is a neat way around actually getting busy – it’s because the more I talk around something, the longer I don’t have to actually do it. And as an added bonus, it actually looks like I’m doing the very thing I’m subconsciously avoiding.

4. Easy.

But it’s at this point that we should recognize the difference between simple, and easy. Just because something is simple, doesn’t mean it doesn’t take effort. And cost. And pain of one sort or another. That’s true in obeying Jesus’ instructions. More times than not, they’re actually pretty simple. But there is difficulty in their simplicity.

It will cost us to obey Jesus’ commission. We will have to go, and if we have to go, then we will have to leave. And we will have to make disciples, and if we are making disciples, it will mean we have to give up some other things in our lives we are spending time and resources on. Make no mistake – living out Jesus’ Great Commission requires a drastic reordering of our lives. That’s not easy, but Jesus’ promises us it’s worth it.

These words of Jesus? They’re not negotiable, restrictive, complicated or easy – but they are the words of the One with all authority. So we must ask ourselves when confronted again by this familiar passage – are we following Jesus, or aren’t we?

Lasting Changes Require this One Thing

If you want to make changes to your church, you need to ask yourself this question:

“Am I willing to give the rest of my life to this church?”

Making a significant change in your church is at least a five-year job, if not a 10-year commitment. If you’re not willing to stay for the necessary time, don’t make the changes.

A few years ago, I was talking with a pastor about some changes he wanted to make in his church. I asked him, “How long are you willing to stay?”

“Oh, I’m willing to make a commitment for at least six months.”

Do you know what my advice to this pastor was? If that’s all the time you’re willing to stay, don’t even get started with the changes. Nothing will happen in six months. It’s a waste of time and resources.

If you get in the middle of making significant changes in your congregation and then bail, it’s like leaving a patient on the operating table. A doctor would never quit in the middle of taking out someone’s appendix. He’d get sued. It’s not much better when you quit in the middle of making significant changes in your church.

In fact, you’re just messing up someone else’s ministry. It’s the next pastor who will suffer from your lack of commitment. I’ve seen too many hot-shot pastors come to new churches and make big changes. Then, when a bigger congregation calls him somewhere new, he bolts. At that point, the church has to deal with a big mess. When the next pastor comes along, the church won’t even consider making the changes needed to grow.

If you want to make lasting changes in your church, you need to:

Make a public commitment to stay through change

Any pastor looking to make big changes in a church needs to start with a public commitment to stay throughout the process. I did this at the first Saddleback service in 1980. I told everyone that I was going to give at least 40 years of my life to the church. I wanted people to know that the church wasn’t a fly-by-night operation. If people know you’re not leaving, they are much more likely to put some skin in the game themselves and to stick with you through the changes.

Having coached pastors for decades, I’ve noticed that when the pastor leaves, the problems stay, but if the pastor stays, the problems leave.

Be patient

If your church has plateaued in recent years, it’ll take even longer to make changes. A church that hasn’t grown in size for 10 years has a problem. If you’re patient as a leader, you can turn the church around. But it won’t happen overnight. The longer your church has plateaued, the more time it’ll take to implement important changes.

Any issues your church has didn’t develop overnight. You can’t fix them overnight, either. Since you’ve already publicly committed to being at the church for the long haul, take your time.

I once asked a pilot how he turns around a big plane in the air. He told me that it takes time to make a turn in a big plane. “You can make almost a 90-degree turn in the air, and the plane can handle it, but your passengers will go crazy.” He said even a 45-degree turn is rough on passengers, but they don’t usually notice a 30-degree turn.

That’s why it’s so important that you’re willing to stay at the church for an extended period. You can make a bunch of small yet significant changes over a long period of time. People won’t even notice. It’s when you try to make the changes quickly, in a herky-jerky motion, that people get upset and may not support your plans.

Slow the pace of change and be patient; success takes time.

Just ask Hank Aaron.

On baseball’s opening day in 1954, Milwaukee Braves rookie Hank Aaron didn’t get a single hit in five trips to the plate. He could have quit that day. But five outs didn’t define Hank Aaron. He batted another 12,359 times during his career, and he eventually broke Babe Ruth’s career home run record.

It’s not how you start; it’s how you finish. Your church won’t have the ministry fruitfulness you want unless you’re committed to staying the course to implement necessary changes and being patient in the process.

Leveraging Facebook Ads this Christmas

It will be December soon, so it’s time to talk about Christmas—at least that’s what my kids tell me.  But for now, let’s talk about Facebook, Christmas, and your church.

Facebook advertising is the most effective way of getting the word out about your church’s Christmas programming and services. Every church should be using Facebook in some way to promote their services to those in the community. Here are six essentials for doing so:

  1. Target your audience. If you’re going to spend money to reach people, you want to target a specific group as much as possible. Facebook’s ability to target boosted posts or ads to specific zip codes is the best way to reach those in your community with messages from your church.
  2. Use high quality graphics. While advertising will increase your paid reach, your organic (unpaid) reach will greatly increase when you use attractive graphics. Don’t use clip art. If you can’t afford a designer, simply use Christmas templates from Canva or a template from your Christmas cantata publisher if they provide one.
  3. Create Facebook events for your major events. By creating an event for special events during the Christmas season, you can remind those who like your page about the event. You can also share relevant details and answer any questions someone may have about the event.
  4. Encourage members to invite guests. Personal invitations are still the most effective way to get guests to come to your church. Ask your members to share with their friends the Christmas-related events or graphics you’ve already created.
  5. Change your header and avatar. This is a subtle, yet effective tactic that can lead to more engagement with your page online. People notice when an avatar changes. If possible, use your Christmas graphic. If not, maybe a Christmas-themed church logo. Be creative.
  6. Focus your advertising on one or two things. Other than focusing on your audience, focusing on your main event is the most important thing. You don’t have to put money toward promoting every activity if you can’t afford it. But pick the one major event you really want to emphasize (likely your Christmas Eve service or major Christmas program) and put your resources toward that. If you have the budget to do more, great. But if not, focus your advertising money on one thing rather than many. It is better to spend $100 boosting a post for one event than $20 on five different events.

Neighborly, Part 3: The Power of Meals

The heart of God’s purpose for humankind is relationships – first, with God Himself; then, with one another. Arguably, there is no better place to build relationships than at the table with good food and great conversation.

Len Sweet, in his book From Tablet to Table states it eloquently:

Remember God’s first command in the Bible? Eat.

Remember God’s last command in the Bible? Drink.

And everything in between is a table – a life-course meal on which is served the very bread of life and cup of salvation.

It’s time to bring back the table to our homes, to our churches, and to our neighborhoods and the world.

The table is a recurring biblical theme, one that our fast-paced, drive-through, Instant Pot culture finds unfamiliar.

What would happen if we brought back the table as a sacred object of furniture in every home, church, and community?

A SIMPLE SOLUTION

Food matters. Meals matter. Meals are full of significance.

Food connects. It connects us with family. It turns strangers into friends. And it connects us with people around the world.

Our relationship with food is ambiguous. Television chefs have become celebrities and cookbooks regularly appear on bestseller lists. Yet we cook less than ever before. Americans spend over $50 billion on dieting each year – $50 billion to solve the problem of food gone wrong.

American Christians spend more on dieting than on world missions. We spend more on overconsumption than we do feeding the physically and spiritually hunger of the world.

We express who we want to be through food. Guess what? Jesus did too.

How did Jesus come? He came eating and drinking.

 This is how Luke describes Jesus’ mission strategy: “The Son of Man came eating and drinking.” (Luke 7:34)

Jesus’ mission strategy was a long meal, stretching into the evening. He did evangelism and discipleship around a table with some grilled fish, a loaf of bread, and a pitcher of wine.

Luke’s Gospel is full of stories of Jesus eating with people:

Meals as Enacted Grace: In Luke 5, Jesus eats with tax collectors and sinners at the home of Levi.

Meals as Enacted Community: In Luke 7, Jesus is anointed at the home of Simon the Pharisee during a meal.

Meals as Enacted Hope: In Luke 9, Jesus feeds the five thousand.

Meals as Enacted Mission: In Luke 14, Jesus is at a meal when he urges people to invite the poor to their meals rather than their friends.

Meals as Enacted Salvation: In Luke 22, we have the account of the Last Supper.

Meals as Enacted Promise: In Luke 24, the risen Christ has a meal with two disciples in Emmaus, and then later eats fish with the disciples in Jerusalem.

So the meals of Jesus represent something bigger. They represent a new world, a new kingdom, a new outlook. But they give that new reality substance.

They represent friendship, community, and welcome.

A NEXT STEP

Devote an extended period of time over several weeks to the Bible passages listed above. In your journal or digital notes, create separate pages for each of the passages.

As you spend time reading and praying through them, write down what God is revealing to you, not only in personal growth but also in practical application.

Hospitality involves welcoming, creating space, listening, paying attention, and providing. Meals slow things down. Some of us don’t like that – we like to get things done.

However, meals force you to be people-oriented instead of task-oriented. Sharing a meal is not the only way to build relationships, but it is number one on the list.

Grace, mission, and community are never enacted best through programs, but rather through the equality and acceptance experienced at the common table.

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Three Ways to Unleash Creativity in Your Work

A leadership book I consistently recommend is Todd Henry’s The Accidental Creative: How to Be Brilliant at a Moment’s Notice. I first read it several years ago when I was new to my role at LifeWay.

In the last year, I’ve had to learn the hard way some life lessons about the creative process. In revisiting The Accidental Creative for a book discussion with some editor friends, I’ve been impressed with how many of the suggestions here, had I been more careful to take note and implement, would have helped me avoid some errors. More on that below . . .

The Creative Process 

Henry wrote his book for those whose line of work might be considered “creative,” which he describes this way:

If you are one of the millions among us who make a living with your mind, you could be tagged a “creative.” Every day, you solve problems, innovate, develop systems, design things, write, think, and strategize. (1)

The gist of Henry’s book is that anyone can improve in their ability to generate good ideas on a consistent basis if they are more purposeful in their approach to the creative process.

A Caution

Now, a word of caution is in order—courtesy of singer-songwriter Andrew Peterson, whose superb new book, Adorning the Dark: Thoughts on Community Calling and the Mystery of Making , is out this month. Peterson recognizes a sinful tendency among people with an artistic temperament:

A few years ago I noticed that people had made a noun out of the word “creative,” as in, “If you’re a creative, aren’t you sick of people not understanding that normal rules don’t apply to you?” The first few times I read about “being a creative” I leaned into it and thought, “Yes. That’s what I am. I’m a creative.” It was subtle and seductive. And then I noticed, possibly because of the Holy Spirit, that I felt proud of it, which led to a sense of disdain for people who weren’t like me . . . (165)

Peterson believes “creativity” is a defining mark for all humanity, including his wife who, though not an artist, gave birth to three children and creates a certain atmosphere of hospitality in the home:

We’re all creative. There is no “creative class.” Sure, there are people who make their living as artists, entrepreneurs, and visionaries. But those people, I insist, are no more creative than anyone else. (166)

So, if you’re reading this article, you are “creative” in the broad sense, and if your primary vocation demands you spend time in design, writing, performing, strategizing, and so on, then you may be a “creative” in the narrow sense.

3 SUGGESTIONS FOR STRENGTHENING THE CREATIVE PROCESS 

How can we create space for our creative process to thrive? Here are three suggestions.

1. Pay close attention to input and output.

Todd Henry puts it this way:

If you want to regularly generate brilliant ideas, you must be purposeful about what you are putting into your head. (22)

Is there water in the well? What are you filling your mind with? What activities are taking up your time? Is your creative energy suffering because you’ve run dry?

For me as a writer, there are two streams that must fill up the well I draw upon when I write or speak: reading and interaction. Reading, writing, and interaction depend upon each other.

  • Reading is indispensable because, unless I am stimulating my mind with books and magazines, I am unable to write or speak when needed.
  • Interaction matters because good conversations sharpen my thoughts and shape my decisions about what deserves further attention.

Interaction informs my reading, which fuels my writing. If any of those three elements slips, I dry up.

In Problems of Christian LeadershipJohn Stott recommended an hour of reading a day, as well as “a morning, afternoon or evening every week, that is to say, a longer period of about four hours.” Stott also recommended a “quiet day” once a month, which would involve reading, reflecting, and more distant planning. (If roughly 10 hours a week of reading seems impossible to you, look at your Screen Time to see how much time you spend on apps, and count up your hours of streaming TV a week.)

2. Turn everything off.

This suggestion is the one I struggle with the most. I’m an achiever who feels like I’m in performance mode all the time. I throw myself into project after project and feel a deep sense of satisfaction when I complete a task (although it’s usually short-lived because I’m already on to the next challenge!).

The trouble I face is in turning off the input valve and giving myself time to process what I’ve been reading, or the conversations I’ve been having. I’m tempted to always have the input valve open, so that a podcast or audiobook (at 1.5x speed!) fills my time in the car or when I’m out walking or doing household chores.

Todd Henry recommends we pay attention to our need for “negative space.”

The time between your active moments is when ideas are formed, insights are gained, mental connections are forged. If your life is a constant blur of activity, focus, and obligation, you are likely to miss critical breakthroughs because you won’t have the benefit of pacing and negative space. What’s not there will impact your life as much or more than what is. (130)

I hope to get better at building times of silence into my regular rhythms. Scrolling through Twitter or downloading more and more podcasts will likely weaken, not strengthen, the creative process. Without “negative space,” I may sacrifice my best work for busywork.

I should learn from the examples of some of my favorite writers, such as G. K. Chesterton and C. S. Lewis, who were known for taking long walks or spending hours in the garden in solitude. The brilliant analogies in Mere Christianity likely came to Lewis, not from listening to the radio all day, but as he strolled about the paths around the Kilns. 

3. Plan in advance.

One of the upsides to the creative process, according to Henry, is that “you’re not really paid for your time” but “for the value you create.” The flipside is that this flexibility in how and where you do your work “introduces a new kind of performance pressure: completion anxiety.” Henry explains:

Because we’re capable of working at all times—our mind goes with us everywhere, after all—we continue working on our projects for as long as we possibly can. We’re never really certain when we’ve done enough. (28)

What’s the solution? Better planning. Henry writes:

Creative work requires that we stay ahead of our work. Tomorrow’s ideas are the result of today’s intentions. (116-117)

When I was serving as the primary teaching pastor at our church (preaching 40 times a year), I regularly delivered a rough draft of my sermon manuscript a month before the scheduled Sunday. There was simply no way for me to give my best creative efforts to something if I was haphazard or last minute in my thinking.

I still work this way. I’m constantly trying to get ahead in writing columns, or in preparing talks for conferences. Staying ahead of the work protects me from that awful feeling when I’m up against a deadline and there’s too little water to draw from in the well.

At the same time, all the planning in the world won’t give you endless energy when it comes to the creative process. One of the tough lessons I had to learn over the last year is that there was simply no way for me to continue my role as teaching pastor and write my next book. Something had to give, and in discerning my primary call, I chose to write. “Each commitment we make affects every other,” Henry says (121).

It’s not always a matter of maximizing your time, as if you’re a copy machine or a computer. It’s about creative energies and where you deploy them. And once you realize that creativity has a rhythm, with its own ebb and flow, you can begin to work with the rhythm rather than against it, recognizing the impossibility of being “limitless” in your output and instead embracing the right constraints and structure to help you succeed where God has placed you.
