How a Simple Organizational Leadership Equation Can Change the Way You Lead

On September 27, 1905 an obscure clerk in the Swiss Patent Office published an article that changed the world. Although few of us can explain the premise of the article we all recognize the clerk’s revolutionary equation, E = mc2. The amazing thing about Albert Einstein’s theory of relativity is both its elegant simplicity and its massive implications.

Einstein’s ability to take the complex and turn it into something simple has always intrigued me. Anyone can find complex solutions to complex situations, but finding simple (not easy) solutions to complex problems is rare. If the solution is simple enough it applies across multiple environments and bring significant change. E = mc2 changed the world.

What if we could find a simple but elegant theory of organizational leadership? There are thousands of leadership books with tens of thousands of leadership principles, and every day hundreds of blog posts adding to the cacophony. It is easy to get lost in the weeds. I wonder if there we can take basic concepts woven through the literature and create a simple but robust model? Something like Einstein’s theory of relativity or Newton’s laws of physics applied to organizational leadership.

I am certainly no Einstein, everything I know about physics I learned on Beakman’s World, but I’d like to take a stab at a simple organizational leadership equation. I’m not trying to create new leadership principles, but to synthesize what we know into a simple, replicable equation. I’d love to get your feedback and suggestions. We may not change the world, but we might end up with something useful.

Here is my first draft of an organizational leadership equation:

Terms

Mission: What are we trying to accomplish?

I have heard mission and vision defined a hundred different ways and I always wind up confused. Most of the mission statements I’ve seen are long and don’t really say anything. I agree with Guy Kawasaki who prefers mantra over mission. Here is his definition of mantra:

Forget mission statements; they’re long, boring, and irrelevant. No one can ever remember them—much less implement them. Instead, take your meaning and make a mantra out of it. This will set your entire team on the right course. (The Art of the Start)

Some of my favorite church mission statements/mantras:

  • Willow Creek (back in the day) We turn unchurched people into fully devoted followers of Christ
  • Community Christian Church (Naperville, Illinois) We help people find their way back to God
  • Southeast Christian Church (Parker, Colorado) We make daily disciples

Success always begins with a compelling mission.

Values: What is important in our culture?

Core values are often another leadership cul-de-sac. One extreme is making everything a core value; a church sent me a list of 21 core values, that seems a tad too many. The other extreme is using universal catchphrases for core values. I think every church in America has authenticity on their value plaque. At the risk of contradicting what I just said here are my top five values for staff culture.

  • God-centered
  • Fun
  • Collaborative
  • Candid
  • Safe

A truly successful mission is executed within the values of the culture.

Results: How do we know we are accomplishing our mission?

A mission without measurements is a mirage. Measurements, however, have to go beyond the easily quantifiable. One of the biggest mistakes of the Vietnam War was confusing the daily body count with winning the war. Churches make this same mistake when they rely solely on hard counts like attendance, giving or small group participation.

The hard work of accomplishing the mission begins with learning to measure the right results.

Goals: What part of the mission does each team member own?

Dividing the mission into individual goals is where the magic happens. Great leaders help every team member see how their goals connect directly to the mission. The questions leaders continually  must ask is, “If a task, activity or job isn’t tied directly to the mission then why are doing it?”

Individual goals are where the mission is accomplished.

Accountability: How do team members know they are accomplishing their part of the mission?

Every team member, from the leader to the part-time custodian, needs to know how they are doing. Consistent, honest feedback is a major key to high performance as well as healthy morale. There is nothing more demoralizing as feeling like no one in the organization cares about what you are doing.

Accountability is why the mission is accomplished.

Putting it all together

So my simple organizational leadership equation can be abbreviated like this:

The MISSION of an organization is accomplished when measurable RESULTS, divided into individual GOALS for which each team member is ACCOUNTABLE, are achieved in a culture faithful to organizational VALUES.

Good point. another equation for you: Simplicity = Doable. Our church's mission, vision, purpose, values, and goals are stated in 5 words, our internal explanations are in parentheses: Laugh (have fun with each other), Love (God), Learn (what He says), Live (do what He says), Lead (others to Him).

Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Ministry Success is a Moving Target You Have to Hit Again and Again

We live in a time of brutal competition.

Fickle consumer trends, friction-free markets, and political unrest threaten the existence of many organizations.

Nearly every industry is in the midst of massive upheaval, with the old stalwarts falling quickly to the new breed of innovators. Dizzying speed, exponential complexity, and mind-numbing technology advances exacerbate the challenges we face as leaders.

While the times may be challenging, we’re living in a world of endless possibility. You get to write the script of your own screenplay, paint your own masterpiece.

Take personal responsibility for the outcomes you desire and then proceed with passion and conviction. Now is the time to choose:

  • New ideas over old ones
  • Abundance over scarcity
  • Fresh thinking over conventional wisdom
  • Innovation over stagnation
  • Growth over protection
  • Exploration over fear
  • Your dream over someone else’s

Your full potential awaits. Retool. Reimagine. Rework. Rebuild. Recreate. Reestablish. Relaunch. Rekindle. Renew. Rejoice.

7 Key Characteristics of Break-thru Churches

If you want to experience an “aha” moment about revitalizing churches, this research may be the near the top.

Most of you have heard the dire information and statistics about congregations in North America. Indeed, I have been among the purveyors of the negative news. For sure, the overall picture is gloomy. There is no hiding from that reality.

Reasons for Hope

But I remain an obnoxious optimist about churches across our nation. And one of the primary reasons I do so is some ongoing research and observations about churches that have truly been revitalized.

My own research began several years ago and culminated in my book, Breakout Churches. It was a massive project, beginning with over 50,000 churches. My research, and that of many others, continues to this day.

While most of the research has focused on information endemic to structural and congregational issues, I have taken a laser approach to look at the leaders of these churches. And while I will release more comprehensive information later in a video consultation, I am incredibly excited to release some key information about leaders of these churches today.

The Seven Traits

The churches I have studied are churches that were once declining, but now are growing in a healthy fashion. The decline may have been dramatic, or it may have been almost imperceptible. In almost every case, however, the pastor embodied seven key characteristics.

In some of the churches, the pastors were new, and the presence of a new leader energized the congregations to move forward. In other churches, the pastors had been the leader during the decline, but now they were leading a church headed in a positive direction, a breakout church.

But here is a key to remember. The pastors intentionally adopted seven traits that were key to the churches’ turnaround. Let’s look at each of them briefly.

  1. These pastors faced reality. They looked at the current condition of the church. They likely did an informational historical survey of attendance trends. They refused to put their heads in the sand.
  2. They became leaders of hope. They looked at biblical truth regarding possibilities. They communicated that hope to their congregations. They truly believed all things are possible through God, including the revitalization of seemingly dying churches.
  3. These pastors adopted a long-term perspective. They likely did not make some type of public declaration of their intent, but they did begin leading as if they were going to be at their current church for around ten years. Most of them admitted that they did not want to close the door if they sensed God’s leadership elsewhere, but they led as if they were going to be around for a while. In other words, they were not seeking to move.
  4. They led incrementally. Because they had a long-term perspective, they were willing to lead in a way that the congregation could manage. It was not at the speed the pastors desired, but it was healthy for the churches.
  5. They learned how to deal with critics and setbacks. Most of these pastors determined that they would deal with challenging issues in a positive way. Many of them had their own inner processes developed to deal with critics. I have articulated many of those issues at this blog in previous posts.
  6. The pastors developed their own intentional outward focus. Many of them admitted they had become inwardly focused, so they started intentionally getting out in their communities. A number of them became highly intentional about sharing their faith on a regular basis.
  7. They led their churches to an outward focus. These pastors began to lead their churches beyond their own walls. More energy and time were devoted to connecting with their communities and beyond. The congregations became Great Commission churches in action, not just in theory.

The Most Encouraging Part

Though any story or report of church revitalization is encouraging, I was particularly encouraged to find pastors who had moved from a sense of hopelessness in their own leadership and churches, to an attitude of hopefulness and possibilities.

4 Keys for Developing a Vibrant Church Life Filled with Multiplying Leaders

Churches should be run by teams of volunteers—those committed to work together for the cause of Christ, serving one another and the world, because they have been gifted and called to do so.

Yet, this is an ongoing struggle for many churches. Perhaps it is an ongoing struggle for EVERY church.

Recently, I shared with my own church the kind of things we looked for in our ministry teams. It’s not perfect—and we’re not perfect—but we are looking for ministry teams that will be in partnership with the staff, will take ownership of areas of ministry, will be part of the fellowship of the church, and will be involved in apprenticeship to raise up new people to serve with them.

These four things—partnership, ownership, fellowship, and apprenticeship—are key for a church that is serving one another and a hurting world in the name of Christ. As such, let’s explore them one at a time.

1. Partnership

The first step to becoming a part of a ministry team is to exercise partnership.

At the beginning, most volunteers will speak of their ministry as “helping” a staff member—you want them to move beyond that and see their role as leading the ministry as a partner with the staff. They become co-laborers.

For example, at Grace Church, the church plant at which I am the teaching pastor, we have lay leaders who assist with finances. They become key ministry leaders by altering their definition and expectation of their ministry. Rather than being a helper to me or the executive pastor, they become a partner with the specific staff member managing the financial area of ministry for Grace Church. It’s their ministry now—we are partners.

This shift in mentality will bolster leaders’ sense of responsibility and encourage forward thinking rather than simply taking orders. Partners in ministry take charge, working together to recruit other partners and to plan and oversee weekly responsibilities.

2. Ownership

The second facet of key leaders is their ability and propensity to take ownership.

When people see themselves in ministry as empowered, they eventually own their ministries. They learn about it so they can do it better (and leads others in that ministry). In order to be most effective, key leaders discuss the vision with staff members, read books about successful practices, attend conferences or training events, or contact ministry workers from other churches who have established similar ministry areas. As a result of their study, key leaders will be equipped to provide confident, informed leadership of their area.

Sometimes, lay leaders may feel uncomfortable taking ownership because they do not wish to overstep a staff member’s job description. Sometimes staff are too insecure to let a non-pastor own a ministry. However, staff members who understand the importance of raising up key leaders should express their desire for ministry partners to take ownership under their headship. Staff members and key leaders need to view their roles as partners with staff members equipping and key leaders owning.

3. Fellowship

The third important area within key leadership is that of fellowship.

Ministry team members within the church must be involved in the small group ministry of your church. Everyone who is serving needs to be in community—one is not exclusive of the other. Even pastors need to be in small groups.

Small groups are not simply a tack on to the important ministry that takes place in the worship service and preaching. Rather, people who do not move from sitting in rows on Sunday morning to sitting in circles in an authentic community will likely drop out of church, not grow spiritually, and not connect with others.

Without that connectivity, individuals can go through incredibly difficult times and remain isolated and without support. Thus, key leaders must lead the way into genuine community with other believers. Ministry teams must see it as normal to be involved in small groups. That’s the only way they’ll know the people with whom they are partnering in ministry.

4. Apprenticeship

In partnering, pastors equip lay leaders to do works of ministry. Through that partnership, ministry teams and key leaders take up ownership and say, “I will lead; I will own this area.” Ministry teams and key leaders then model and live out fellowship by being involved in community.

The final significant aspect of key leaders is apprenticeship.

As churches continue to grow, more and more ministry team members must participate in ministry and resolve to become key leaders. Otherwise, the foundational group of key leaders will be unable to sustain the growing numbers of people to whom they minister. For example, if an outreach team of three helps a church of 200 remember to do outreach by planning events and mobilizing strategies, an outreach team of five or six will be needed to minister to a church of 300. Similarly, as the number of attending families grows, so must the number of children’s ministry leaders.

Thus, churches must think in terms of multiplication of ministry teams and key leaders—more in partnership, ownership, and fellowship. As ministry team members commit to become key leaders, they should look for other individuals to come alongside and instruct in their specific ministry role. Since roles will expand as a church grows, key leaders must recruit and train new leaders to step into expanding roles.

Apprenticeship toward partnership, ownership, and fellowship will lead to a vibrant church life filled with multiplying leaders.

A Vision for Developing Leaders

Pastors, ministry teams, and key leaders must work together to create a healthy leadership culture in which ministry teams members partner with staff members to provide intentional leadership over an area of ministry.

Within that ministry, key leaders must take ownership over its implementation and its multiplication by practicing apprenticeship with promising volunteers. As key leaders engage in partnership, ownership, fellowship, and apprenticeship, they will afford their ministry area room to grow, and, as a result, do their part to ensure the continued growth of the church.

That helps us to move beyond church as a spectator sport and to look more like 1 Peter 4:10 where, “based on the gift they have received, everyone should use it to serve others as good stewards of the manifold grace of God.”

Does Your Outside Space Reflect Your Inside Ministry?

These two pictures tell the tale of two shopping malls…

The mall at the top is pretty much just like the mall I grew up going to. At this mall you park as close to the entrance as you can, then go inside to find the store you are looking for and maybe stroll up and down the covered atrium. All of your favorite stores are facing and found inside. This particular mall has an Apple Store, but you have to know that ahead of time.

The shopping mall on the bottom is reflective of the new breed of malls that cropped up. In fact, they are not even called shopping malls anymore – they are “Lifestyle Centers.” The major difference here is that you park near the store you are going to, and maybe stroll up and down an outdoor promenade. All of the stores are facing outside. This mall has a PF Changs, it’s easily seen from the street.

Which of these two malls would you rather visit?

Which shopping experience is more engaging as you pass?

Does exterior presence (and life) really matter if the content is the same inside?

Actually, these two photos are of the same shopping mall in Akron, OH. Three to four years ago the mall developer added the exterior-focused retail stores to the front. In my estimation, as an attempt to draw more shoppers and respond to our experienced-based culture. Developers know this: people respond to the experience that appears to be more pleasant.

Many churches are more like the “other side” of the mall, a great experience inside, hidden by the lack of life outside.

What if the church turned the ministries inside out?

How could an engaging worship experience be seen from the street, if not literally?

Could an incredible Kid’s Ministry be known in the community, before anyone steps through the door?

What kind of movement and life can churches present, maybe even just by moving the greeting time outside?

6 Gut-Check Questions to Ask When Your Ministry Seems Stuck

We’ve all had ministries or programs in our church that aren’t going well. They lack critical mass to make the sort of impact we are looking for. They seem just a little stale and past their prime. Your people are “voting with their feet” and not showing up to the ministry like they used to. Rather than get bitter about this reality … our job as leaders to make things better! Here are some questions that you could use to evaluate that ministry you suspect is losing traction:

  • Can you clarify the why? // People in your church need to have a clear sense of “why” this program or ministry is a vital part of their spiritual journey. When you communicate about it make sure to spend more time talking about the “benefit” of the ministry to them rather than just the “features” of it. Don’t just tell people that the student ministry meets on Sunday evenings and includes a great small group experience … explain to parents and students that your ministry is designed to help students wrestle with the issues of faith, make friends and be influenced by great adult leaders. People won’t engage with something if they are unclear how it will benefit them.
  • Do you need to reduce the internal competition? // Don’t make your ministries compete for the time, resources and attention from your community. Make sure that you aren’t asking your people to do multiple things at the same time. Cancel everything else where people might be choosing that over the ministry you value. People get to the point of “ask fatigue” … you can only ask so much from them. Clear the calendar and your people’s “head space” to be available for your ministry.
  • How can you listen to your people more? // Have you taken time to listen to your people about why they aren’t attending your ministry? Grab a few “opinion leaders” in the group you are trying to serve and take them out for a meal … people rarely refuse a “free meal” … and ask them why people aren’t engaging with the ministry. Send out a digital survey to the people you are trying to serve and ask them open ended questions about what they are looking for from your ministry. [Use tools like SurveyMonkey, Wufoo or Google Forms] Listen carefully to what people are saying … try not to prejudice them with your thoughts on the “what and how” of the ministry.
  • Have you used enough channels to communicate with people? // How many different ways do you communicate to people about the ministry? Chances are you need to increase the messaging to your people. If people aren’t complaining that they are hearing too much from you … you aren’t communicating enough. If you are relying on just one or two ways of getting the message to them … you aren’t communicating enough. (Oh yeah … Sunday morning announcements doesn’t count as a communications channel … it’s a terrible way to reach your people.) Usually higher friction forms of communication get better traction. Gather a group of committed volunteers and call people to let them know about the upcoming event. Arm a group of people to “lobby surf” on Sunday to find potential candidates for your ministry. Good ole’ fashion snail mail still works … send them a snappy direct mail piece!
  • Do we have the wrong leadership in place? // Would you follow the leader who is leading this ministry? Are they trained and equipped to do the role that you’re asking them to do? Sometimes in churches we have a tendency to just put in “available” people rather than the right leaders. You might need to switch the person leading the ministry to gain the traction you are looking for. Every ministry area needs to be lead by people who attract other people. At the most basic level … if people don’t want to be around the leader it’s hard for the ministry to gain traction.
  • Is it time for a gut check? // Would you be a part of this ministry if you weren’t in leadership at the church? Do people you really care for “opt out” of the ministry and you’re okay that they are missing it? Are you having to generate a bunch of internal energy to convince yourself it’s worthwhile? Maybe the best thing to do is just to cut this ministry or program and find a new approach to impacting people?

Great churches are defined more by what they don’t do than by what they do. How have you gone about evaluating ministries in your church and whether they should continue?

Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Balancing Life, Work, and Ministry: 6 Issue for the Bivocational Pastor

For the last three years, I’ve served as a bivocational pastor with The Fellowship. Over a year ago, I also joined our body of Elders to serve alongside the men who give strategic and missional leadership to our church family. In comparison to the first twenty-two years of ministry, it has been a significant adjustment. I am constantly looking for the proper balance in life, work, and professional ministry. As I have thought through it all, for my own sanity, I decided to make a quick list of the top issues I am working through as a bivocational pastor.

1. Relationships. It is so tempting for me to expend all of my emotional energy on my full-time job at LifeWay first, put the church in second place, and then allow my family to fall to third. It is tempting and it is wrong. Having two jobs requires extra diligence for me to show preference to Angie, Andrew, and Chris.

2. Rest. Admittedly, I have (or have learned to have) a driven personality. My preference is to be productive. I know I need to rest but often feel guilty for doing it. There is always more work to be done, something to read, an email that needs a response, a plan that needs refining, and a sermon that needs writing. On top of it all, I love to write. But it is an emotionally taxing process. So, I’m trying to learn to not feel guilty for simply taking a day (or half of a day) to just sit down and relax.

3. Study time. All bivocational ministers struggle with this one. We just need to find ways to study well; both efficiently and effectively. Every sermon still demands copious amounts of study and prayer. I’m blessed to serve with two other teaching pastors and we share the load of sermon preparation.

4. Faith. Did I mention that I’m a driven person? Faith sometimes gets run over by the “I’ve got this” attitude. Faith often requires you to wait. It always requires that you surrender control. By nature, I’m not good at either waiting or surrendering. It is a good thing that the Lord is so patient and the Spirit is such a wonderful instructor.

5. Emotional frustration. Being in ministry as your full-time vocational work, it affords you the chance to connect with the church family on a deep level. As a bivocational pastor, I do not have all of the opportunities to emotionally connect with members of our church. At times, I am emotionally frustrated that I cannot be present, connected, and deeply embedded into everyone’s life. So, I have to remember that I am simply one of the under-shepherds. The Lord has not lost control of caring for His people.

6. Vision capacity. Having multiple responsibilities for leadership means that my capacity for visioneering is spread over multiple disciplines. I am a leader at church, a director of publishing at work, an author, and also travel to speak in various conferences and churches. Just doing the first two require discipline to lean into the Word and prayer in order to stay in tune with God’s will. Returning to point number one, all of this must be subservient to living better as a husband and father. It is so apparent to me that I need to lean more heavily into the work of leading my wife and sons better.

It all stands as a key reminder for all of us. There’s only one God and I’m not Him. Thank goodness for that fact. Every bivocational pastor I meet loves the work that God has entrusted into their hands. We hope to be found faithful in our professional and ministerial work. Oftentimes, we long for the day that we only had one of the two. And you can well imagine which one we’d most likely choose.

So, for my merry band of bivocational pastors out there in the trenches today, take heart. The church is still led by the Chief Shepherd and you are deeply loved by the King of Glory.

5 Lessons Our Family Vegetable Garden Taught Me About Nurturing Growth in Church

Our family project for the summer revolved around the first-ever backyard garden. Neither my wife nor I profess to have a green thumb, in fact we can kill aloe plants in our family… and those things grow in the desert. With the help of our neighbors, who’s backyard garden should really just be called their “backyarden,” we struck out on a new endeavor. Aside from the obvious and direct lessons in nurturing and patience, many of the experiences our family had in growing a healthy, vegetable-raising backyard garden also resonate with growing a healthy, disciple-raising local church congregation. Here are five things that our family vegetable garden taught me about nurturing growth in churches:

1. Create and Cultivate the Plot. Although in the last few weeks of cucumber domination, our garden left it’s carefully constructed confines, the effort and energy spent in defining, even creating the boundaries directly impacted successful harvesting. Effort was made to construct sides, elevate the planting base and truck in soil containing nutrients and growth agents. Hard work went into culling weeds and grass and tilling the existing clay for deep root growth beyond what was imported. This base became a successful source of healthy growth and created a far greater yield than the same about of area in our yard otherwise would have.

In the same way, churches with effective boundaries, centered on who God has uniquely called them to become, have a better chance at healthy growth and ripe disciples. It is hard work, and not exactly measurable at first, to define boundaries and enrich the existing culture in most churches. Every organization naturally drifts toward complexity, and without deep intervention and removal of roots of past experience, managing the organization can overshadow making the disciples. A strong, defined foundation doesn’t ensure health, but health is much harder to achieve without it.

2. Don’t Avoid the Manure. The “nutrients” and “growth” agents from #1 above were manure. Stinky, smelly messy poop, that when treated in the right environment, produces big, fat vegetables. As I compared notes with other rookie gardeners who did not have as productive a yield, it became clear that our efforts to wallow in the manure, shoveling it, so to speak, were not unrewarded. Crap is critical to growth.

Crap isn’t any less stinky or more fun to handle in the church than it is in the garden. But growth can occur when we deal with it, instead of following initial survival instincts of avoidance or minimalization. It happens, and given the right conditions, only in God’s brilliant design, could conflict, pain and error ever produce growth.

3. Over Planting Affects Everything. Looking back, the biggest rookie mistake we made was to over-plant. We had the right intentions, and at the local garden center, our excitement of what could-be overruled the realities of what our plot could sustain. The summer had hardly begun before tomato plants began outgrowing their wire-basket boundaries and competing for resources. In fact, trying to reverse-engineer structures to support widely fantastic, yet counter productive tomato plant growth, took the majority of our gardening time and energy. And that was before our “3 seed” cucumber experiment started working and consuming every square inch of available space. Evidently cucumbers are a vine. Our green bell peppers didn’t stand a chance, and as it turns out we like green bell peppers more than cucumbers or tomatoes.

In my work as a strategic outsider for churches and ministry organizations, we like to say that “success assaults clarity.” Great programatic intentions left unchecked do not take long to compete for finite financial resources and limited square footage. The excitment of what could be quickly becomes excruciating as we try to sustain growth and success. It doesn’t take long for ministry growth in one area, or every area, to be counter-productive to overall organizational health.A clear and aligned  strategy for disciple development minimizes the ongoing headaches usually found within the the instinctive “just start something” approach to ministry. Just because you could start a new ministry or launch another program, rarely means you should.

4. Benefits of Growth Reach Far. Hands-down, our favorite part of this year’s garden was the opportunity to share with our friends and family. At one point we ate dinner with our neighbors and everything but the meat contained something from the backyard, which our dog appreciated. We also ate more fresh food and even pickled some of the banana and jalapeño peppers, storing up extras for fresh summer salsa in late winter days. A few months of intentional effort impacted every other part of the year in ways that we didn’t know possible.

It goes without saying that God can do more with our obedience and intentional focus on the Gospel than we could ever ask for or imagine. Growth in the church is more than attendance or budget, and the influence of disciples making disciples extends beyond the walls to impact families and communities beyond our programatic intentions.

5. Growth is All God. With our best efforts, all we can really ever do is cultivate local conditions, as growth in a garden, or a church, is all God. From the very design of plants or people, God has set forth His plan for growth and development. Our highest level of participation really comes down to obedience to His Word and heeding the direction of the Holy Spirit.We can water, but He provides the rain and sunlight. We can turn the soil, but He grows the roots. We can build the plot, but He grows the plant. We can start the class, but He brings the insight. We can teach the passage, but He implants the application.

We are looking forward to next summer’s garden, and even plan to add an additional plot, just for the cucumbers.

Is Your Church Missing an Opportunity to Connect People at Weekend Services? Learning from a Willow Creek Reboot

I sat in on a meeting at Willow Creek recently while Bill Hybels was casting some vision for the church’s new connection strategy…helping people find a place of friendship based on where they sit on weekends, then inviting them to connection events and gatherings.

It is not a new strategy; many of you have used this for decades with a twist or two in the method. And some of you will remember we taught this for years to group life to point leaders, encouraging them to “Leverage Your Auditorium” as a strategic step for connection.  But some churches are still missing an opportunity to connect people at weekend services.

While this remains an “attractional” strategy (connecting people who come to the campus versus going into the community), it is a ripe opportunity each church has to connect with people who are already sitting there.

As I listened to the talk (1 of 4 vision Bill is doing for core leader teams) I had a flashback to my arrival to Willow in 1992. We were laser-focused on making disciples as the central part of our mission at that time.  There was much fruit in those days that came from the hard work of hundreds of disciple-makers led by Mark Weinert, Don Cousins, Judson Poling, and many others using a group-based discipleship model. It was a whole-team effort with a clear strategy to support it.

Our challenge was how to get more people into the process and make group life more accessible for those who had trouble finding a group. So we focused on the one thing you absolutely must do in disciple-making: connection.  As we wrestled with the right wording for building a church filled with group life, our team leader asked: “What is our infinitive? To grow…to disciple…to reach…to develop? What is it? How will it be your mission focus? Because it will become the central purpose of our mission in the first phase.”

What is your infinitive? What a great question!

After much discussion we made a decision. Our infinitive would be…

“TO CONNECT.”

Why? Because you cannot make committed disciples without connection. You can certainly try. Especially if you have a definition of “connection” that is less than personal and relational. Yes, there are non-relational strategies used in closed or persecuted countries, but you can bet there is not one follower in these countries who thrives by being alone. Discipleship requires People-ship. (A word from the Donahue Lectionary of Community-building!).

Our mission for the group life ministry at Willow in 1992:

To connect people relationally in groups of 4-10 people for the purpose of growing in Christlikeness, loving one another, and contributing to the work of the church, in order to glorify God and make disciples of all nations.

I did not hunt through old folders to look that up. I did not need to…I have it memorized, ingrained in my head from the beginning. TO CONNECT.

If you do not connect people, you cannot disciple people. Period.

…and he chose the 12 that they might be WITH HIM and that he might send them out to preach… (Mark 3:14)

So today…21 years later…Willow Creek is re-focused on a workable connection strategy so that people who arrive unconnected can find a relationship. Such a strategy must be about more than just filling seats at services. There must be an overall disciple-making strategy, equipped leadership, empowered people based on gifts (not just ministry slots to fill on campus), and movement beyond a come-and-see outreach focus to a missional go-and-serve/love/gather strategy off-campus.

You need a comprehensive approach, and I can help you process that change if you want to chat about that.

Remember: You cannot stop at connection…but you cannot start without connection.

To reach out to the many disconnected, pass-through people (visiting a couple weeks and out the door a few weeks later), it will provide an essential first step along the path.

10 Principles for Discipling Key Donors

Recently I had several pastors step into the ranks of being committed to providing ongoing discipleship to key donors. It began during the planning phase of a capital campaign which laid the foundation for a long term fruitful ministry. Each pastor put in place a unique structure that reflected his personality, church culture, and relational network. Though each took a distinct approach the results were the same, exponential. Here is a list of common principles these pastors employed.

  1. Be bold. Provide high challenge at the beginning of the process. Explain the need, role, and expectation of a generosity ministry.
  2. Be open. Don’t hide anything, share what you know even the hard stuff. High capacity leaders will see through it if you don’t. They will also be able to discern how to become a part of the solution.
  3. Be a family. Involve both the husband and wife. They are typically accustomed to serving together in philanthropic ventures. They know their roles and can become a powerful team.
  4. Be visionary. The purpose is to go further faster toward the vision. Don’t make the conversation as small as a project or need. Hint, just because the dollar amount is large doesn’t mean the vision is clear.
  5. Be a discipler. Every conversation is a discipleship conversation. High capacity leaders tend to be isolated or primarily investing in others. Rarely does a pastor talk their language or does someone speak into their lives. It is your calling to respond to their need. Make it about vision, their particular passion, and the spiritual journey involved.
  6. Be a sojourner. Don’t have a short-term-fund-a-crisis or project mindset. Be committed to a long term discipleship relationship.
  7. Be personal. Ask for specific prayer request, have them into your home, call, and write hand-written notes. Invest yourself into their lives.
  8. Be a community. You do not hold all the relationships and high capacity leaders need to feel a strong connection to the body as a whole. Let leaders engage new leaders in the process. Ask them to share about their journey publicly. It will both challenge and strengthen the church.
  9. Be clear. Key leaders want  to know the specific need. They desire perspective to process how to respond. If you do not provide this clarity another non-profit will.
  10. Be inspiring. Share personal stories of dramatic life change or behind the scenes success in ministry. Show the impact value of the gift and how the future holds promise.

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.
