The Greatest Value You Can Add to Your Team is Theirs

Unless you are a robotic leader without any heart, you want your team to know you care for them. More specifically, you want each person on the team to know he or she is valued. When there is a healthy relationship between team member and supervisor, work is much more enjoyable and rewarding. When trust is high, team members operate with confidence and freedom. When the relationships are not strong, work is stifled and the joy of the job can be lost.

So how can a leader let each person on the team know they are valued? Harry Reis, a researcher and social psychologist, has invested decades studying what makes a relationship strong, and according to the research, the guiding principle of all healthy relationship is responsiveness. This makes sense when we think about the example of bad customer experience we have endured in our lives. When we are ignored, we feel undervalued. The reason we are so deeply frustrated with bad customer service is we feel we are not being responded to.

But when people feel they are being responded to, their connection with the other person increases significantly. When people you serve sense that you are responding specifically to them they know they are valued. Here are four ways leaders should respond to each person on the team.

1. Respond to their victories.

When those you lead meet a goal, solve a significant problem, or make an impact, respond to them and their victory. If they never hear from you in those moments, they likely wonder if you notice or care. When you recognize people on your team for their wins, you show you value their contribution.

2. Respond to their roadblocks.

Part of a leader’s role is to remove roadblocks that get in the way of each person on the team. If someone on your team knows you are making things easier for them to be successful, they know you care.

3. Respond to their struggles.

If you played sports in high school, you may have heard your coach yell, “Don’t worry if I am yelling at you. Worry if I stop yelling at you.” And while we may not have appreciated the yelling, the message was clear—if the coach was still exhorting you, the coach still believed in you. If he stopped, his belief in you had already stopped. If you ignore the problems with people on your team, they will assume you don’t care as much as you once did.

4. Respond to their lives.

The people on your team are real people (not merely folks who crank out work) with lives, hopes, dreams, and pain. When you respond to the lives of those you lead, you show that you value the person, not just what the person does.

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

The Art of Leadership and Time Management – Part Three

Do you find yourself constantly running from one issue to the next without any margin in your life?

Do you feel like you are over-committed to such a degree that the truly important things have been slipping a little?

Do you wish for a reset button and dream of starting over someplace new, just like you did last time? (How did that work out for you?)

Many times we neglect the lasting work of ministry for the instant gratification of solving a problem or being the hero. The thing is, nobody wins when church activity replaces people development. Pastors, more than anyone, must learn to be disciplined to focus, and do only what only they can do.

A QUICK SUMMARY – David Allen, Getting Things Done

Since it was first published over 15 years ago, David Allen’s Getting Things Done has become one of the most influential business books of its era, and the ultimate book on personal organization. “GTD” is now shorthand for an entire way of approaching professional and personal tasks, and has spawned an entire culture of websites, organizational tools, seminars, and offshoots.

Allen has rewritten the book from start to finish, tweaking his classic text with important perspectives on the new workplace, and adding material that will make the book fresh and relevant for years to come. This new edition of Getting Things Done will be welcomed not only by its hundreds of thousands of existing fans but also by a whole new generation eager to adopt its proven principles.

A SIMPLE SOLUTION

It is possible for a person to have an overwhelming number of things to do and still function productively with a clear head and a positive sense of relaxed control. Getting on top of everything instead of being buried underneath it, however, will most likely require a significant paradigm shift in your day-to-day work.

The skills needed to “get things done” are based on two key objectives:

  1. Capturing all the things that need to be done
  2. Disciplining yourself to make front-end decisions about all the inputs you have captured

The burst of energy implied in these two objectives is considerable, and most people will resist the effort needed to accomplish it. Most of our daily activity is already defined for us by the undone tasks and unmoved things staring at us.

What if, instead, we “thought” about our work before we actually did it? Thinking in terms of desired outcomes is one of the most effective ways available for making our wishes reality.

There are five discrete stages that we go through as we deal with our work. We (1) collect things that command our attention; (2) process what they mean and what to do about them; and (3) organize the results, which we (4) review as options for what we chose to (5) do.

Collect

It is important to know what needs to be collected and how to collect it most effectively so you can process it appropriately. In order for your mind to let go of the lower-level task of trying to hang on to everything, you have to know that you have truly captured everything that might represent something you have to do, and that at some point in the near future you will process and review all of it.

Process

What do you need to ask yourself (and answer) about each e-mail, voice-mail, memo, or self-generated idea that comes your way? This is the component of action management that forms the basis for your personal organization. You organize the actions you’ll need to take based on the decisions you’ve made about what needs to be done.

Organize

There are eight discrete categories of reminders and materials, which together make up a total system for organizing just about anything that may be on your plate, or could be added to it, on a daily and weekday basis.

  • For nonactionable items, the possible categories are trash, incubation tools, and reference storage.
  • To manage actionable things, you will need a list of projects, storage or files for project plans and materials, a calendar, a list of reminders of next actions, and a list of reminders of things you are waiting for.

Review

You need to be able to review the whole picture of your life and work at appropriate intervals and appropriate levels. For most people, the magic of workflow management is realized in the consistent use of the review phase. This is where you take a look at all your outstanding projects and open loops on a weekly basis. It’s your chance to scan all the defined actions and options before you, thus radically increasing the efficacy of the choices you make about what you’re doing at any point in time.

Do

The basic purpose of this workflow-management process is to facilitate good choices about what you’re doing at any point in time. With the proper preplanning you can feel much more confident about your choices. You can move from hope to trust in your actions, immediately increasing your speed and effectiveness.

A NEXT STEP

We’ve all been up against the wall of too many things to do, and we’ve gotten temporary relief by “making a list.” But these Band-Aids don’t work as an ongoing strategy.

When most people sit down to write a list, they’re actually combining all five of the phases listed above. The list is an effort to simultaneously grab things out of their mind, decide what they mean, arrange them in some logical or meaningful fashion, jump immediately to an evaluation of each against the other, and then chose the “most important” thing to do.

People who do this are usually rewarded with a short-term pay-off of confusion relieved, but they’re left with a gnawing vulnerability to what’s uncaptured, unprocessed, unorganized, unseen, and underestimated.

The five stages listed above, unlike the other solutions in this Remix, cannot be selectively chosen and experimented with. This solution is all in, or not in at all!

If you are serious – really serious – about managing your time and becoming more productive, there are no short cuts. Just dive into the process listed above, and you will find tremendous benefit both along the way and on a regular basis.

You will increase your productivity and creativity exponentially when you think about the right things at the right time and have the tools to capture your value-added thinking.

5 Tips for Making Meetings Actually Work

Stop and think about how much of your time is spent in meeting in an average week at your church. Now, do some quick math to calculate that across your team. Wowsers! That’s a lot of time! (Bonus: Assign some monetary value to each of those hours.)

Clearly, you need to work on ensuring that your team is being a good steward of all that meeting time.

Although it can seem like a “plumbing” issue of how the church does its work, in many ways the meeting culture of your church could be a make-or-break aspect of what is either pushing your ministry forward or holding it back. As I’ve had the honor of being in the orbits of some fantastic churches over the years, I’ve noticed some healthy habits that those leadership teams live by to get the most out of their meetings. Rather than seeing meetings as a necessary evil of “doing church”, these teams are looking for ways to optimize their meeting culture towards performance that pushes them forward. Here are some healthy habits I’ve seen in churches that are making a difference today:

Use meetings to make decisions, not to disseminate information.

Meetings are disagreements to move the organization forward. Healthy teams use meetings as a place to come together to make decisions. More pointedly, leaders use meetings to make decisions. A good meeting should be built around ideas that need to be debated and discussed in the context of an impending decision. Meetings are not a place to simply pass out information or keep everyone informed. It’s a waste of your team’s time to use meetings as a place to ensure they are up to speed on what’s happening at the church.

Adults are basically “just in time” learners, so when you use a meeting to simply pass along information, they are almost hardwired to not pay attention because they can’t put the information into practice right away. However, you can turn this same dynamic on its head by using meetings to present a desired and debatable outcome that you’re going to discuss. People can’t help but lean in and want to participate when change is on the horizon based on this meeting. When there are consequences to meetings, people show up and are ready to jump in. If the meeting feels inconsequential, your team will disengage at best or maybe even resent the meeting.

3 Other Ways to Disseminate Information to Your Team Besides Calling a Meeting

  • Voice Messages // You’d be amazed how much information you can pass in a 5 minute audio message recorded on your phone. It’s easy to record your voice and email it out to your team.
  • “What to Expect” Documents // In just one page, you can outline a lot of information that people need to know about an upcoming event or activity at the church.
  • Weekly Check in Email // Many churches have a standard report email that is generated every week with data that the entire team needs to know. Get your information to hijack on the back of that communication.

Ensure people come prepared to discuss.

No agenda? No meeting! If whoever is calling the meeting doesn’t have time to prepare the people attending the meeting for what is being discussed, it’s probably best not to meet. People don’t like surprises and it’s a bad use of people’s time to get their gut reaction to issues without them having time to prepare. If the decisions being made in the meeting are of such low consequence that people don’t need to think about them ahead of time, then they should be delegated to a team member to make the decision and inform the team later. The prep is both an agenda that outlines the decisions that will be made at the meeting and reading materials to help people as they process the decision.

5 Elements of a Compelling Agenda

  • Decision: // What is the big decision that is being made at this meeting? This is the overall driver for why you are calling people together.
  • Attendees // A clear list of who will be at the meeting. If people don’t know each other, a one-line bio is helpful.
  • Please Read // A list of resources designed to bring the team up to speed on the issue at hand.
  • What’s at Stake // Why is this such an important decision? A clear and compelling reason why this decision needs to be made at this time.
  • Rules of Engagement // Some ground rules about how the team is going to go about “doing” the meeting.

Healthy teams work to avoid the feedback bubble.

Learning teams win. Churches that are making a difference in their communities are led by teams of people that are looking for ways to learn from other organizations and apply those lessons to their church. Stagnant churches keep to their own small tribe and shout into the echo chamber of their community. Healthy meetings seek to bring in data from a wide variety of sources to push to a better answer, not the answer that was assumed from the outset. Too many churches just run the same plays over and over and aren’t committed to bringing in outside voices to help them make better decisions. If you are looking for a way to improve your decision-making as a team, you need to bring in voices from other circles to help you make better decisions.

This is particularly important when we think about our ultimate mission as a church. Every church needs to find ways to leverage opportunities to reach people beyond their own church. In fact, the local church is the only organization in the world that exists not for its member but for people not yet connected to the church! As Colossians 4:5 says, “Be wise in the way you act toward outsiders; make the most of every opportunity.” The hard truth is the voice of the “insider” will always be louder than the “outsider” and so your church needs to find ways to include those voices at your decision-making table. If you only listen to those people who are already with your church, you will miss the opportunity to reach people who haven’t been reached yet!

3 Ways to Add Outside Voices to Your Decision-Making Process

  • Data is Your Friend // Find hard numbers that talk about what is actually happening rather than just your opinion or hunches. There is no bad information, just information you don’t like.
  • Invite People In // Who is attending the meetings at your church should be driven by the decisions being made, not by tradition or hierarchy. Pull in people who can speak first-hand about the decisions being made.
  • Coaches // Growing churches bring in people who have been down the road they are looking at before. A day with a coach or consultant can help bring added clarity to the decisions you make as a team.

Capture action steps and assign responsibilities.

Take massive action. The reason you’ve called meetings at your church is to make decisions. Therefore, coming out of the meeting should be a series of decisions that need to be assigned to team members to follow up on. In fact, the very essence of what “happens” coming out of meetings is new and vibrant energy that has been released. If your meetings aren’t leading to people taking action, then you are just using your meetings to inform people of decisions that have already been made and you should stop meeting.

3 Vital Pieces Needed to Record Next Steps After a Meeting

  • Owner // Who is the person responsible for the next step coming out of the meeting?
  • Outcome // What was the decision that was made by the team?
  • Due Date // When does the owner need to make sure the item is completed by?

As important as the agenda is the pre-reading material, someone from the meeting needs to follow up quickly with “action steps” that are going to be initiated because of the meeting. Ideally, those are recorded in the meeting and sent right away. Again, the meeting should be a tool to push the church forward, so now that decision has been made, the organization should move to take action on that decision!

Meetings should be an exciting event, not a total bore.

All meetings should be optional and exciting. If you are just getting together for the sake of getting together, stop it. Don’t force your people to sit through another meeting just for the sake of meeting. Cut your “repeating” meetings out or at least in half. As a team leader, you need to ensure that each meeting is exciting and engaging, not boring. If the meeting is putting people to sleep, then the team leader isn’t doing their job.

6 Ways to Make Your Church Team Meetings More Exciting

  • Make Them Optional … really! // If people can choose not to come to the meeting and won’t suffer any retribution from the team leader, you’d be amazed how creative the team leader will get to make the meeting great.
  • Add Food // Something almost magical happens when you add food to a meeting. Have a favorite exotic food? Add it to the start of your next regular meeting and see what happens. (Skip the donuts … it’s been overdone.)
  • Standing Meeting // Okay … this might not be fun, but it is just effective. Take all the chairs out of the room that you meet in and have the meeting standing up. You’ll be amazed at how quickly you move through the agenda!
  • Thank You Notes // Kick off your meeting with some gratitude! Hand out thank you cards to everyone on your team and have them share something that someone else on another team at the church did that was fantastic. After people share, have them write thank you notes to the people that they shared about!
  • Get Rid of the Table // The physical space you meet in matters. Get rid of that big table that blocks everyone. Paint the walls a bright color. Making a physical change can switch people’s attitudes about your meetings. What if you themed the room something fun? Hawaiian Luau Theme? Christmas in July?
  • Stick It Up! // In preparation for the meeting, put 3-4 pieces of poster board around the room with short sentences describing issues your church is facing. As people arrive for the meeting, give them a pile of post-it notes and a marker and ask them to jot down solutions for each issue and stick it up on the boards around the room. Take some time to discuss the ideas generated.

It is important to connect with your team relationally, but don’t do that poorly through something masquerading a meeting. Cut out some meetings and then use that freed up time to go do something fun with your team and actually connect!

Three effective ways to start moving toward clarity right now.

Getting Help for Your Thinking Problem

In our hectic world of go, Go, GO!… It seems difficult to simply find time to sit down and think. In my own life, I feel the pressure of being a pastor, being a good husband to Angie, being a good father (sherpa/guide/mentor/friend) to my sons Andrew and Chris, serving on ministry boards, travel schedule, and writing projects.

Oftentimes, I do not have time to sit and think simply because I overcommit. So, when you are busy… and we’re all busy… we need principles we hold to in order to simply think, dream, and strategize.

Here are seven strategies that I use to implement more brain time into my life.

1. Make it part of your job. “Thinking is necessary for your job” seems like a silly statement but it’s a necessary one. Otherwise, we simply complete tasks non-stop and never come up with a new idea. If you are going to lead, you will need time to think it all through.

2. First things first. Don’t allow the menial tasks of the day to take precedence over the opportunity to see ahead, hear what’s really going on, and think through priorities. Sharpen your mind and refine your strategies so that your work will be fruitful.

3. Reframe circumstances by asking “Why?” five times. Work is never done in a vacuum. When we experience success or failure, we need to know what contribute to either. Asking “Why?” at least five times will take you the context, circumstances, and contributing factors as to how you got to the end result.

4. Create a “thinking hour.” The concept comes from this article by Scott Young. He encourages one hour per week. It is doable if you will do it. So put it and keep it on your schedule.

5. Hibernate. Multitasking is one of the great enemies of focused thinking. If you need to put in some brain time, close down email, power off your cell phone, and shut out the world for a time.

6. Get moving. Physical activity often provokes new thinking. Simply take a walk around the building or around the block. Give your physical vision, hearing, and other senses a workout so your brain can reframe what you need to dwell on.

7. Have loose & tight goals. If you set aside time to think, have an idea about what you’re thinking about. I encourage our team to know the difference between daydreaming and strategy. We need both. Go into your thinking time with a view of which you need at the moment.

I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

DiscipleShift Part 2: The Hope for Creators & Cultivators

Last week, I wrote an article about our free time and the choices we have: to consume, to cultivate, or to create.

Today, I want to extend that idea beyond the choices we make in our leisure time to our responsibility as churchgoers and disciple-makers.

Wistful Toward the Past

Young people who have grown up in church sometimes tell me about the awesome youth group they were part of or the college ministry that made an impact on them. The church made them feel welcome. Leaders made them a part of the community. Intentional cultivation of relationships led to growth in holiness. They sense wonder and gratitude when they think of the people who poured into their lives.

Fast forward a few years. The 20-somethings are now in a young-married group, or they’re just beginning their family, or they’re single and want to stay connected to church. What happens next?

Too often, I see people at this stage look back with fondness and with a touch of nostalgia at the days when they benefited from a thriving student ministry. They miss those days and regret that they’ve passed. They wonder if they’ll ever have that kind of experience again. That’s when I usually say something like this:

It’s time to shift your mindset.

You shouldn’t look at the church as if you were a consumer, expecting a certain kind of experience. Now is the time you should ask, “How can I create or cultivate that life-changing culture and experience for someone else?” Once you move from seeing yourself as a consumer, to a creator or cultivator, you will arrive at the place where pouring into others brings just as much (if not more) joy than when others were pouring into you. 

As we grow in holiness and discipleship, we must move from seeing ourselves as passive consumers of experiences that other people have created for us, and begin to see ourselves as ministers through whom God can work in the lives of the people coming up behind us.

Grandma’s Christmas Brunch

Imagine it’s Christmas morning, and Grandma has gotten up every Christmas morning for 30 years and fixed everyone a big brunch—bacon, sausage, biscuits, gravy, eggs, and fruit salad. Year after year, she joyfully spreads out that food for everyone to feast on.

At some point, if Grandma gets sick, or if Grandma has trouble pulling it off, or if by chance death takes her sooner than you expect, everyone else at the table will have to wake up and realize that if someone doesn’t do what Grandma did, we’ll never have this experience again.

Someone has to step up and say, “For 30 years, Grandma created this experience for us through her cooking and her feast. We’re going to carry it on and create this for everyone else now.” Someone has to move from the posture of ‘consumer’ to ‘creator,’ to ensure that the responsibility to create and cultivate an environment must move to the next generation. Otherwise, the tradition will disappear.

Apply that idea to student ministry. To Sunday school. To evangelism. To mission work. To community service. To choirs and worship teams. To ushers and deacons.

Cultivate and Create

We can sit around and wax nostalgic, reflecting on the good old days when people did this or that, or we can stand up and take our place as those responsible for pouring into others. The choice is ours.

Too many never make that philosophical jump. They continue to see their relationship to church as one of a consumer and thus never know the joy of becoming a creator or cultivator. When we fail to make this shift, church ministry sags and suffers. Transformative experiences fade away. Programs fall apart.

Don’t miss out on the next stage of ministry. Don’t be content with benefiting from others’ work on your behalf without ever experiencing how God wants to work through you on behalf of others.

Discipleship isn’t just about making disciples, but about making disciples who make disciples. It takes creativity and cultivation to sustain a disciple-making culture. We need consumers to shift their mindset until they become creators and cultivators, for the glory of God and the good of the church.

Five Movements to Maximize Outreach Effectiveness

With culture in such a rapid state of flux, with the dominant headline being the increasingly post-Christian nature of our world, many churches are uncertain how best to respond in terms of outreach. They know they aren’t reaching the unchurched as effectively as they would like, but they don’t always feel comfortable trying to emulate the fast-growing models they see and hear so much about.

More specifically, they don’t feel they can. You walk through a megachurch children’s ministry and see a built-in climbing wall in a first-grade room, and it’s hard to know what there is to feel except envy.

Fair enough.

So here are five outreach shifts that almost every church should be able to make – regardless of style or structure, tradition or denomination – that will help situate your church toward greater effectiveness at reaching the unchurched. And each one can be followed no matter your church size and no matter your budget.

1. Change Your Outreach Focus from Easter to Christmas Eve.

Here’s something that isn’t often talked about, but I’m prepared to say is a new principle: Christmas Eve is the Super Bowl of outreach, not Easter.

There are many reasons for this, and none of them have anything to do with the church. Here are two: 1) an ever-increasing number of schools and colleges schedule their spring breaks around Easter, making Easter weekend one of the biggest “suitcase” weekends (travel/vacation weekends) of the year; 2) Easter has been effectively secularized into little more than the bunnies and egg hunts.

So why is Christmas Eve better for outreach?

First, unlike Easter and the resurrection, it continues to be primarily related to the birth of Jesus. Second, it is not a “suitcase” night – if people travel, it is to gather with other family members, not vacation. Third, unlike the “weekend” or Sunday-centric nature of Easter, Christmas Eve services can be scheduled for multiple days leading up to and including Christmas Eve. Fourth – and most important – there is a larger number of unchurched people present at Christmas Eve, undoubtedly due to attending being more of a family event than Easter (which is viewed as more of a spiritual event).

At Meck, we routinely have larger attendance figures for our Christmas Eve services than we do our Easter services. Easter weekend is big, to be sure, and is our second-largest series of services. But it’s not as big as Christmas Eve.

Lesson? Quit putting all of your eggs in the Easter basket and get serious about Christmas Eve.

2. Drop Direct Mail and Move to Social Media.

When I started Meck, nothing was better than direct mail. That was, of course, 25 years ago. It’s not better anymore. In fact, it’s often a waste of Kingdom money. It can still be effective if targeted toward new residents, or specific demographics, but the more specific direct mail becomes, the more expensive it becomes.

(And please, don’t even think about an ad on the “church” page of your newspaper. You are after the unchurched, right?)

A better use of your marketing efforts is online, such as ads on Pandora or, even better, through targeted pop-up ad responses to Google searches, or banner ads on the websites of local subdivisions, or the vast opportunities that exist on social media.

Speaking of social media, prepare things that your attenders can share on Facebook, Instagram or Twitter.

And the good news for small churches? So much of this is not simply cheap, but free, with technology almost everyone already owns.

Lesson? No matter what style your church may be, there is no excuse to be out of style with media.

3. Let Them Belong Before They Believe.

The most common way of thinking about outreach is that you get someone to believe in Jesus, and then you get them to belong to your church.

What if I told you the new reality is the opposite?

Today, people want to belong before they believe. They often have a lengthy adoption process as they move from spiritual and biblical illiteracy toward an understanding and acceptance of faith. So evaluate your outreach strategy in light of offering “belonging” opportunities that enable a movement toward believing. If you think I’m fishing for instituting a “seeker” service, think again.

Yes, I believe that the front door of the church is still the weekend service.

Yes, I believe that biblically (e.g., I Cor. 14:23), we should make sure our services are understandable to those far from God.

But no, a full-blown seeker service strategy (which no one really does anymore, anyway) is not what is at hand. But that doesn’t mean you can’t provide lots of opportunity to belong before believing.

Examples might include “exploring” small groups, low-key serving opportunities that don’t require the embrace of the Christian faith (much less membership), as well as a simple atmosphere of acceptance for those who simply with to come and see, come and hear, come and explore.

Lesson? Believing is at the end of the process, not belonging.

4. From Reach the Woman to Reach the Man.

For decades there has been a reality that no one owned: the church was designed for women and, as a result, that’s who they attracted. The service was for women, the music was for women, the décor was for women. I’m not saying this was intentional; it’s almost as if it happened by default. And don’t get me wrong – I am completely for women in the life of the church. Just not women as the life of the church in such a way that men are alienated.

So if the church has been unduly feminized, we shouldn’t wonder why there are so few men in attendance. Just like an African-American walking into a lily-white congregation might not feel comfortable returning, a man walking into a service decorated in pastels and flowers and “Jesus is my boyfriend” songs may not either.

Coupled with this is another truth that is seldom discussed related to how the dynamics of family outreach work. I don’t have a definitive study to back this up, just three-plus decades of being in the game: if you reach the man, you reach the rest of the family. But if all you do is reach the woman, you don’t tend to get much further in that family beyond the children. And without a supportive, involved, attending father, you don’t often keep the kids long after puberty.

Lesson? The absence of men from the life of church is legendary; work on their presence, and you can change the size and scope of your church.

5. From “You Build It They Will Come” to “You Create It They Will Invite.”

The old “Field of Dreams” mentality was that if you build something… like a great weekend event… they will come. Meaning crowds of unchurched people looking for a church home.

Um, no.

At least, not anymore. And it hasn’t been that way for a long, long time.

But if you create something that your current attenders intuitively sense would be perfect for their unchurched friends, they will begin inviting them to attend.

Yes, this may mean some changes to your current service on the front-end, but you might be surprised (and relieved) at how many of them are simply qualitative, and not necessarily stylistic.

At Meck, yes, we hear that people like our music and style of communication, but we just as often (if not more) hear that they appreciate our parking team, our signage that guides first-time guests, security within our children’s ministry and, most of all, friendliness.

Lesson? You can’t “build it” and have them come, but you can “create it” and have them be invited.

So there are just five things, among many others, that any church can take advantage of.

No matter your size, no matter your budget.

Hack the Church Conference Room: Part Two – Leading with Character

While the phrase “natural born leader” is often used, there’s really not scientific support for this phenomenon. In reality anyone could become a leader and everyone should grow as a leader.

To become a leader is to become a learner. Leadership is not a natural gifting but a set of abilities, and like any other skill set it is to be learned and improved.

Those who have chosen to take on or accept a leadership role must own their personal responsibility for developing their leadership ability.

THE QUICK SUMMARY – Integrity, by Henry Cloud

Integrity—more than simple honesty, it’s the key to success. A person with integrity has the ability to pull everything together, to make it all happen no matter how challenging the circumstances. Drawing on experiences from his work, Dr. Henry Cloud, a clinical psychologist, leadership coach, corporate consultant and nationally syndicated radio host, shows how our character can keep us from achieving all we want to (or could) be.

In Integrity, Dr. Cloud explores the six qualities of character that define integrity, and how people with integrity.

Integrity is not something that you either have or don’t, but instead is an exciting growth path that all of us can engage in and enjoy.

A SIMPLE SOLUTION – Lead with Character

Most people view integrity as an aspect of honesty. Integrity is adherence to code of ethics or set of values. It also involves how well our actions match our beliefs. It suggests a wholeness or coherence in our philosophies and values, in our public and private statements, and in our actions across a variety of situations.

In short, integrity is about character.

Character has components to it, or traits, and areas of functioning where it operates. Those contexts are the real places where our personhood and reality interface and results occur, either positive or negative.

Character = the ability to meet the demands of reality.

What I have tried to do is take aspects of character and put them into functions that tend to be different from each other, and therefore discrete, and at the same time, related to each other, and therefore integrated. If we have that combination, then we can focus on specific aspects of our makeup and, at the same time, be focusing on all of our makeup and getting it working together.

Let’s look at what those aspects of character are:

The ability to connect authentically (which leads to trust)

The ability to be oriented toward the truth (which leads to finding and operating in reality)

The ability to work in a way that gets results and finishes well (which leads to reaching goals, profits, or the mission)

The ability to embrace, engage, and deal with the negative (which leads to ending problems, resolving them, or transforming them)

The ability to be oriented toward growth (which leads to increase)

The ability to be transcendent (which leads to enlargement of the bigger picture of oneself)

Henry Cloud, Integrity

A NEXT STEP

Riders in London’s Underground (subway) are very familiar with the audible and visible warning to “mind the gap.” It’s a phrase issued to rail passengers to take caution while crossing the horizontal spatial gap between the train door and the station platform.

Maybe a more familiar use comes from the immortal wisdom of Rocky Balboa, when asked about what attracted him to his future wife, Adrian: “She’s got gaps, I got gaps. Together, we fill gaps.”

We all have gaps, especially when it comes to our character. Do not take this as a weakness, but instead think of it as chance to improve.

Look at the list of character traits above, and list them on a chart tablet. On a scale of “1” (I have little ability in this area) to “5” (I am very confident in this ability), assign yourself a number for each character trait.

The gap is our need and opportunity for growth.

For each character trait you scored between a 1 and 3, list actions you can take to advance the development of that trait to become a 4 or 5.

Developing Leaders Even When No One Is Ready

Have you ever looked around your organization for a new leader only to discover that nobody is ready? That can be the most discouraging feeling, but it doesn’t have to be your reality.

Today, I want to talk to you about three ideas you can use to develop those leaders who aren’t quite ready. Before we dive into these ideas, I want to share a concept with you. For those of us who have been in ministry, and I’ve been in ministry for over 30 years now, we know that season of the year, around August and January, when you sort of get sick to your stomach because it’s a new season of ministry ramping up. You look around, you go, “Oh, no, we need more leaders. We don’t have enough leaders,” and it always seems to be that time of year you get that feeling.

It’s also that time of year you start to look around for new leaders to put in those vacant positions. You’re looking around the organization and you go, “Well, he’s not ready. He’s not ready. She’s not ready. Oh, there’s somebody that’s ready,” and we pick that person up and we put them in the leadership position. Then, we go to our senior leader and say, “Hey, I just developed a new leader,” but, really, you didn’t. You just did leadership placement.

What I want you to understand, there’s a big difference between leadership development and leadership placement. I’m afraid that the local church today has really defaulted to a lot of leadership placement rather than leadership development. What I want to do is … To solve this problem, we have to start developing leaders who aren’t ready, so I want to give you three ideas that we can dive into that will help you begin to build those leaders who aren’t quite ready. Stay tuned until the end because I’m going to share a fourth bonus tip, as well. Let’s dive in.

Idea number one is look at people’s potential. See people for what they can be, not just what they are. I think, a lot of times, we just get comfortable looking at people as they are, rather than taking the time to imagine what they could be 12 months from now, 18 months from now. That could make a huge difference, if we begin to look at their potential and imagine what they could be if we develop them over time.

I think it’s interesting when you look at the life of Jesus. He recruited some men who weren’t quite ready. Think about it. In Matthew 9, he approached Matthew, who was a tax collector. He was despised by people. What was he doing at the time? He was collecting taxes. Jesus walked up to him and said, “Hey, come follow me,” and Matthew did. It’s fascinating because Jesus looked at him not for what he was but for what he could be. Jesus did the same thing with Peter and Andrew. He walked up to them as they were fishing. These were uneducated fisherman, and he said, “Come follow me.”

Now, he didn’t take these men and immediately throw them into leadership. No, he began to walk with them. He began to disciple them. He was teaching them how to pray, how to have faith. He was teaching them the basics of the faith before he really started developing them as leaders, but he took a risk on people. He saw them for their potential and began to make an investment in them. Look around your church. Look around your organization. Who is it that you need to take a risk on?

Idea number two is look for willingness not just readiness. A lot of times, what we do is we look around the organization and we’re looking for that new leader who is ready to plug in, a plug and play leader, but they’re just not ready. We have to learn to look for willingness, not just readiness. I will never forget when I learned this lesson. I was leading a small group … This is back when we planted a church. I was leading a small group and, after small group one night, this young man named Roger came up to me and he looked at me and he said, “Mac, I want to do what you do.” I said, “What do you mean you want to do what I do?” He said, “I want to learn to lead a small group the way you lead a small group.” Man, he said, “Man, we just feel like family, the way you lead discussion and the way you really network us together and connect us together and bond us together and help us really grow in our faith. I want to learn to do what you do.”

Now, the whole time Roger was telling me this, I was looking at him and, in my mind, I was thinking, “You can’t do what I do. You’re not ready,” but he was so persistent. He wouldn’t give up. He just kept pushing me, saying, “Would you teach me? Would you teach me?” Finally, I said, “Okay, Roger. Here’s what we’re going to do. I want you to show up to small group 15 minutes early next week and plan on staying 15 minutes late.” He did. Next week, he shows up 15 minutes early. We go upstairs in the room over the garage and I said, “Okay, Roger. One of the first things you have to learn as a small group leader is you have to learn how to build a sense of biblical community among the small group. Here’s how you do that,” and I shared five or six things on how to do that. Then, I said, “Okay, let’s go downstairs. Everybody is about to come in. I want you to watch me do this tonight.”

We went through group that night and then, that evening, after everybody left, he and I went back upstairs. We sat down and I said, “Okay. Tell me what you saw. What did you see me do right and then what did you see me do that I could have done better?” We sat there and we had a 15, 20 minute discussion about that. Next week, Roger shows up early again. I said, “Okay, this week, Roger, I’m going to teach you how to lead an icebreaker question. Here’s why icebreaker questions are important and here’s how you lead one. Watch me lead it.” Then, that night, after group, we went upstairs, took 15, 20 minutes. We debriefed it. Then, the following week I gave him the icebreaker question to ask the group. Again, went upstairs, debriefed it to see what he did well and what he could do better. We just did this week after week after week until, finally, next thing you know, Roger was ready to lead his own group.

Here’s what I learned from that. We have to learn to look for willingness, not just readiness, because, when we only look for readiness, we’re only going to do leadership placement rather than leadership development.

Idea number three is know what you’re looking for. If you’re not looking for readiness, then what are you looking for? I get this question more than any other when I’m working churches through the leadership pipeline process. People come up and always ask me this. What do you look for in a potential leader? What do you look for in a potential leader?

Here are three traits that I look for when I’m looking for a potential leader, and I call it TIP, T-I-P. First, T is teachable. Teachable. Is the individual teachable or do they act like they already know it all and have it all together? I’m looking for somebody that’s really teachable. I is integrity. Integrity. Is this a person that I respect, that others respect? Is it a person other people follow because they’re a person of character? P is passion. Are they passionate or are they passive? I’m going to tell you something. If you can find somebody that has a little bit of passion, you can teach them anything. When you’re looking for a potential leader, look for these three things, teachability, integrity, and passion. That’s somebody you can take some time and invest in. That’s the type of person you can begin to do leadership development with, rather than just leadership placement.

Okay, I said if you’d stick around til the end, I’d give you a bonus idea. Here’s the bonus idea, and it is my favorite. Give task before you give title. So often, when we are looking to fill a position and we’re identifying people that can fill that position, we measure the people against the full scope of that position. We can’t do that because we look at them and we go, “Well, they’re not ready to do that. They can’t do that entire job.” Well, of course they can’t. They’ve never done it before. We can baby step them there by giving them tasks along the way, before we give them the title. You give them responsibilities related to that role under your mentorship.

For example, let’s say that you needed to have a brand new children’s director. You find somebody that you think has the potential, you could develop them there. You can’t give them the title yet because they’re not quite ready for that, but you can give them task. For example, you could say, “Hey, I’m going to be recruiting a new children’s leader. I want you to come with me and follow me and watch me recruit a new team member.” Then, a few weeks later, “Hey, I want you to recruit somebody new to the team.” Then, “Hey, I want you to watch me lead one of our team meetings.” Then, “The next team meeting, I want you to assist me. Not lead the whole thing, I just want you to assist me in leading part of that team meeting.” Then, another time, “Hey, sit down. I want you to help me plan out this next quarter of activities for children’s ministry because planning is such an important competency related to this ministry.”They sit down, they help you do that. Then, next time, you can give them the opportunity to plan that. Here’s what you’re doing. By giving them task before you give them title, you are baby stepping them into the competencies they need in order to really lead in that position.

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

The Breakthrough Thinking Required in Growing Your Church

The world needs the influence of the church more than ever before. And, at least in Western culture, the church faces many significant struggles as it seeks to influence its surrounding culture.

The solution, at its root, is to plant, grow, and build as many healthy, vibrant local churches possible — churches that believe and teach the biblical Good News about Jesus.

In other words, the growth of the church is for the good of the entire world, so your church needs to grow!

But how?

There are plenty of answers in terms of systems and methodologies, models and approaches. But before we go about the reshaping of the structure or ministry of a church, we first need to experience a change in our mindset.

You must develop an unshakable conviction about growth.

An opinion is something you’ll argue about; a conviction is something you’ll die for.

You need to settle the issue that God wants his church to grow. All living things grow. If a church is alive, it grows. Growing a healthy church is hard work, and unless you clarify your convictions, you’re going to be tempted to give up.

You have to develop this conviction because:

  • God commands growth. He did so through the Great Commission.
  • People demand it. The world is desperately looking for an authoritative message in a humble personality. That combination is irresistible.

You must change the primary role of the pastor from minister to leader.

What’s the difference? In leadership, you take the initiative; in ministry, you respond to the needs of others.

When someone calls and you pick up the phone, that’s ministry. When you pick up the phone and call someone, that’s leadership. Typically, you learn ministry skills in seminary, but you learn leadership skills in seminars.

Pastoring is a balance. Here are five skills you must learn if your church is going to grow:

  • Learn to communicate your vision.
  • Learn the ability to motivate through messages.
  • Learn how to equip for ministry. If you don’t learn how to coach, you will not be able to equip. And if you do not equip, you will burn out in ministry.
  • Learn how to raise money. Those who write the agenda must also be able to underwrite it.
  • Learn the skill of managing your time and energy.

You must organize around the gifts of your people.

In the New Testament, there isn’t a clear, thorough organizational pattern provided for the church.

It doesn’t tell us how to organize the church or give us job descriptions for deacons or elders. Why did God leave the structure so vague? So that it could fit in every culture and every age.

You must build your church around the gifted people God has already given you. Whatever God wants your church to do at this moment, the talent is already there.

All of this amounts to believing that the church should grow, that the pastor should lead its growth, and that every member is responsible to carry out the ministry that grows it.

The world needs us to do this now more than ever!

How to Select the Right Mission Partner for Your Church

If you’re a ministry leader, you likely get the request often. It’s an understandable—and often legitimate—request. Most church leaders field a lot of requests from ministries wanting to be mission partners. I can’t blame them. If you believe in your ministry, then you should want as many mission partners as possible. Churches are often the first place people seek help, and I understand the desire to raise a lot of support.

The Internet age makes it much easier for independent missions, movements, and ministries to raise funding, as well as gain access to the decision-makers in churches. Independent works are on the rise. Expect these types of requests to continue and to increase in number.

How do you begin to select a mission partner with so many out there? What do you say when you’re inundated with requests? I’ve created a six-part checklist to help our church begin the decision process.

We start by answering three questions.

  1. Can we put boots on the ground? Unless we can actually send our people to the field, then we are reluctant to form a partnership.
  2. Can we form a long-term partnership? While a one-time, one-week trip may be legitimate, we prefer to form partnerships that last years, if not generations.
  3. Can we fund them? We want to send our people and our money. We desire to be invested both ways.

If we can answer each of these questions affirmatively, we then ask for three items from the potential mission partner if we want to continue the process. These items are requirements. If a potential mission partner cannot provide these items, we will not form a partnership.

  1. Doctrine. The first requirement (and in my view the most important), is a formal doctrinal statement. If a group cannot tell you what they believe, then you have no business partnering with them. Some churches may want narrow doctrinal parameters. Our church has broader doctrinal parameters (we partner with people outside of our denomination). However, I mustknow what you believe before I ask my church to send people, money, and time to support your work.
  2. Vision. The second requirement is a vision statement or some written document that details the future work of the ministry. If a group cannot tell you where they are going, then you shouldn’t get on board.
  3. Financial Viability. The third requirement is financial statements. Understandably, some organizations are small. But they should still show you something that reveals their financial viability. If a large organization is not willing to send you basic financial statements (at least an income statement), then they are hiding something. Don’t partner with them.

In my experience, the best mission partners are eager to share these three requirements. Why? What they believe drives their mission. Their vision is big and excites them. And they have nothing to hide financially.

While this six-part checklist is not comprehensive, it’s a way to filter the vast majority of requests that come your way, and you can eliminate most requests without sounding harsh with a quick “no.” It will also help highlight those ministries that are the best fit for your congregation.
