How to Put People Before Programs

If you want to move beyond cosmetic changes and lip service to real changes in both the employee experience and the customer experience, the first thing you have to look at is your company’s culture.

What is culture? My favorite definition is Herb Kelleher’s: “Culture is what people do when no one is looking.” To add a little more detail to that, culture = values + behavior.

While customer experience strategies must include a priority focus on the employee experience, they often don’t. Many companies believe they can improve the customer experience without improving the employee experience. I’ve heard it many times over the last 25+ years.

At the root of what both employees and customers experience is a company culture that focuses on both of their needs – and puts them before profits or shareholder value. Does your company have a people-centric culture, or is it profit-centric and profit-driven? Companies must make money, but there’s a better way of doing it that benefits all constituencies involved.

How do you design a people-centric culture? It’s definitely a culture shift (obviously), a mindset shift, and a behavior shift for most companies!

Unfortunately, in most organizations, the culture looks like the pyramid in this image below, where mission, vision, and values might frame the foundation for the culture, but revenue and profits take priority over employees and customers – and drive everything that’s being done in the organization. These companies live by the old management philosophy that they’re in business to maximize shareholder value.

Contrast that with a people-centric culture (image below), where, without a shadow of a doubt, the company foundation is its mission, vision, values, and purpose. These companies have a strong culture and use these foundational elements day in and day out to operate the business. Once the company is grounded in well-defined and clearly-communicated mission, vision, values, and purpose, they’ve got a solid basis for a people-focused and people-centric culture.

Next, you’ll see that I’ve reordered the layers of the typical organization culture pyramid and have added a new layer that is all about the executives and executive alignment. If your executive team is not aligned with the business goals and outcomes, both internal and external, then neither is the rest of the organization. In the same vein, if executives don’t embrace both servant leadership and truly human leadership, then it will be difficult to foster that people-centric culture.

The next layer in the pyramid is your employees, who will benefit from a company built on solid mission, vision, values, and purpose – all of which become not only the basis for hiring, firing, and promoting but also the basis for executive behavior and decision making. And they benefit from an executive team that is aligned and working together.

As you know, employees must come more firstThe employee experience drives the customer experience. When you’ve got happy, engaged, satisfied, and empowered employees, customers benefit in their experience. And so, the customer experience is the next layer of the pyramid.

And when you focus on the people – employees and customers – first, then the numbers – revenue/profits – will come.

Putting employees and customers before revenue and profits means that your executives are making decisions with their employees and customers in mind at all times. They are doing what’s best for employees, and ultimately, for customers, so that, in the end, the business benefits.

You watched the whole thing, right?

I could just stop there, but I’ll wrap up with a few thoughts.

While creating and maximizing shareholder value is important to any public company, it is an outcome, not a means. There are means to achieving that outcome, and they include putting employees and customers first, ahead of profits. Companies succeed if and when…

  • employees want to work for them
  • customers want – and actually do – buy their products
  • vendors and suppliers want to partner with them
  • people want them to locate in – and be a part of – their communities, and
  • shareholders buy their stocks.

Companies have more constituents than shareholders and more responsibilities than delivering value to just shareholders. The rest of their constituents must receive value, as well. So, put employees first, then customers, and watch the business thrive.

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

The Single Greatest Sacrifice You Can Make for a Guest

August kicks off “Guest Experience Month” on Auxano’s content platforms, and there’s no better way to get an early start than with a guest post from Jason Young, Director of Guest Experience at Buckhead Church and Northpoint Ministries.


 

A single mother came into our services looking for a seat. She requested a seat at the end of a row so she could quickly slip out in the event that her child needed attention during the service. I found a row where this might be possible and asked a woman who was already seated, “Ma’am, would it be possible for you to scoot down? This lady needs an aisle seat this morning.”

The woman in the seat looked down, then back up and said, “She can walk around me.”

I apologetically looked at my guest, walked her away from the seat, and said, “I’m sorry ma’am. If you would like to sit in an aisle seat, we don’t have to sit there because that doesn’t feel like the most enjoyable place to sit.” Then I escorted her to another seating area.

If I had said nothing or seated her next to the inconsiderate lady, I would have left my guest feeling the embarrassment and shame of the situation. But because I acknowledged the situation and protected my guest, she felt empowered again. She felt comfortable and respected.

We’re all familiar with the idea of a bodyguard. In fact, you’ve probably seen a dramatic scene in a movie where a gunshot rings out. The film speed slows down as the brave bodyguard hurls himself in front of the person he’s protecting. His body inches in front of the bullet where it makes its impact. The film speeds up, chaos ensues, and you see the relief on the protected person’s face. The bodyguard saved their life by taking the bullet. The brave protector considered the life of their client more important than their own.

While my story isn’t quite as dramatic as that, that’s essentially what I was trying to do for the single mother who attended our service. I was a bodyguard for her. I took the bad experience on myself so she didn’t have to experience it.

That’s the single greatest sacrifice we can make for our guests:

Brokering bad moments so they don’t have to experience them.

 There are many ways we can do this for a guest. Jonathan Malm and I offer quite a few ideas in our book, The Come Back Effect. Some simple ways, though, are things like:

  • The guest doesn’t have to feel lost when they can’t find their car. The parking lot attendant takes that emotion on themselves and finds it for them.
  • The guest doesn’t have to feel embarrassed when their child throws up in the children’s room. The childcare worker takes that emotion on themselves and cleans it up.
  • The guest doesn’t have to feel confused when they’re trying to find out the time of a support group that meets at the church. The greeter takes that feeling, absorbs it, and does the legwork to find out for the guest.

Brokering the experience for the guest is about sheltering them from the emotion. It’s jumping in front of the uncomfortable bullet and absorbing that so the guest doesn’t have to experience it.

When we acknowledge what they’re feeling and work to protect them from that, we make a guest feel truly honored.

In fact, you can even use language like that. It disarms a guest when you say something like:

  • “I’ll keep you from feeling embarrassed.”
  • “I don’t want you to feel lost.”
  • “You got here at the perfect time!”

We never want to reinforce a guest’s insecurities. Instead, we want to reinforce their security. Their comfort. Their confidence. Those emotions are memorable and will stick with the guest long after their visit is over.

Think through your service right now—through things a typical first-time guest has to experience. What negative emotions might they feel, regardless of whether or not they’re your fault or not? Now look for ways you and your team can broker the experience so they don’t have to go through that. It’s one of the greatest acts of love you can do for the guests who attend your services.

The 5 Non-negotiables of Leadership

What does a leader do? The answers (and books) are endless. But there are five things every leader must do for the organization they lead, not least of which when it comes to the church.

1. Uphold Core Values

Every organization has a set of core values (At least, I hope they do). It is the leader’s job to uphold those values. To make sure they are followed, honored and embraced. If a core value is “excellence,” then that value is only as real and formative as a leader makes it by upholding it throughout the organization.

At Meck we have 10:

  • The Bible is true and the catalyst for life change.
  • Lost people matter to God and, therefore, they should matter to us.
  • We aim to be culturally relevant while remaining doctrinally pure.
  • It is normal to manifest authenticity and to grow spiritually.
  • We want to be a unified community of servants stewarding their spiritual gifts.
  • Loving relationships should permeate the life of the church.
  • Life change happens best through relationships.
  • Excellence honors God and inspires people.
  • We are to be led by leaders and structured biblically.
  • Full devotion to Christ is normal.

My job is to uphold all 10; celebrating when one is fleshed out, admonishing when one is not.

2. Cast Missional Vision

If there was one task almost universally affirmed for a leader, it is casting vision. But not just any vision – it must be the casting of missional vision. If we’re taking a hill, you need to define where the hill is and why it is worth taking.

Meaning: “Here’s the target on the wall. Here’s what we’re trying to do.”

On a more personal level, casting missional vision is helping individuals see how they are contributing to the vision in ways that expand their own vision about their investment.

It’s walking up to a person serving in the nursery and saying: “I’m so glad you’re serving. Thank you. Because of you, there’s a young couple in the service able to explore what Christ can mean for their lives. That’s what you’re doing.”

3. Create Unity

The Bible teaches that the number one requirement for becoming a pastor is leading your own personal family well. Why? Because the church is a family. Almost every organization would be served by being led as if it were a family. The question is whether it is a functional family or a dysfunctional family. The answer lies in whether the “parent” does the hard work of keeping everyone unified relationally.

A good leader works to bring parties together, work through conflict, and create open lines of communication. I’ll never forget a time when my two daughters were at a relational impasse at the tender ages of 8 and 6. Susan sat them down, brought them together and helped them talk it through. It ended, if I recall, in a time of prayer.

My wife is a good leader. My daughters are close friends to this day.

That is the goal organizationally.

4. Give Permission

Only a leader can give permission. This isn’t about control, but the privilege of turning people loose. A leader enables people to develop their gifts, chase ministry dreams, take risks and explore new ventures. In fact, the Apostle Paul wrote in the New Testament letter of Ephesians that the job of a church leader is to equip people for ministry. A leader clears the way for people to follow paths of God’s design and leading.

Going further, a good leader sees things in people and encourages them to explore things they never dreamed of for themselves. So it’s not simply permission, but provocation. It’s putting your arm around someone’s shoulders and saying, “I see you doing this,” or “I think you could make a difference here.”

5. Develop Other Leaders

I don’t know if I have ever read this statement (I can’t believe it would be original to me), but I believe it to the core of my being: “Only a leader can develop another leader.”

Which means that developing other leaders is one of the indispensable things a leader must do. At Meck, we’ve developed an entire Leadership Development Program through which we take 100 burgeoning leaders annually. It’s a one-year program that requires reading six books, attending three seminars (on leadership, mission and values, and the personal life of the leader), attending a three-day retreat (covering a course on systematic theology), cohort gatherings, engaging the annual Church & Culture Conference, and more.

Sound robust? It is.

It’s also one of the most important things I do.

So there are five things a leader must do. There are many more, of course, but these five?

All are musts.

For the Love of Money: Part Three – Give

John Wesley, the founder of the Methodist Church, preached many times over the course of his life on the topic of money. To take Wesley’s sermon “The Use of Money” seriously would require a whole new way of thinking about how we earn and use money in a world in which others are in want.

As church leaders wrestle daily not only with their individual circumstances but also those of the organization they lead, it would be helpful to revisit Wesley’s 18th century sermon and learn applications for today.

In each section below, the “Simple Solution” lists a portion of Wesley’s sermon, his most concise articulation of his views on how to use money. The sermon excerpts are adapted from John Wesley on Christian Practice: The Standard Sermons in Modern English, by Kenneth Cain Kinghorn.

THE QUICK SUMMARY – Giving to God by Mark Allen Powell

We all know that everything we have is a gift from God. But sometimes it’s hard to know just how to give back to God. How much is enough? What does the Bible really say? What should giving look like in our everyday lives?

Filled with good news for followers of Jesus, Mark Allan Powell’s Giving to God shows Christians the way to a better life and a better relationship with their money — and with God. Powell presents stewardship as an act of worship, an expression of faith, and a discipline for spiritual growth. Faithful use of our time, talents, and money starts with a deep, satisfying relationship with the God to whom we belong.

We can then learn, says Powell, to give gladly and generously out of our heartfelt connection with God. Informative, concise, and eminently practical (including discussion questions), Giving to God gives us resources for best using the treasures, material and otherwise, that God has given us.

A SIMPLE SOLUTION

First, having gained all you can and, second, having saved all you can, then give all you can.

In order to see the basis and objective of this rule, consider the following point. When the owner of heaven and earth brought you into being and placed you in this world, He positioned you here not as an owner. He placed you on earth as a steward or manager. As such, for a time he deposited various kinds of goods with you. But the sole ownership of these things still rests in God, and they can never be taken from Him. Because you are not your own, neither are the possessions that you enjoy.

Even your soul and body are not yours — they belong to God. And your possessions in particular do not really belong to you. In the most clear and explicit terms, God has revealed how you are to employ yourself and your possessions. You are to use them in a way that becomes “spiritual sacrifices acceptable to God through Jesus Christ” (1 Peter 2:5).

If you want to be a faithful and wise steward of the things that God has presently put into your hands (with the right to take them back whenever it pleases Him), ask these questions:

(1) In spending this money, am I acting according to my character? Am I acting not as an owner, but as a steward of my Lord’s goods?

(2) Am I giving this money in obedience to God’s Word? In what scripture does God require me to spend this money?

(3) Can I offer up this action or expenditure as a sacrifice to God through Jesus Christ?

(4) Do I have reason to believe that for this very work I will receive a reward at the resurrection of the righteous?

You will seldom need anything more than these questions to remove any doubt that may arise.

Faithful giving is part of faithful living – it is one way of using our finances in a manner that is pleasing to God.

Why is this subject so important? There is not necessarily anything more spiritual or godly about giving money to a church or any other cause than there is about paying bills, buying a new suit, sending children to college, or saving for retirement.

God may be equally pleased with us for using our money in any of these ways. What makes giving to a church or charity special is the aspect of renunciation. We take a portion of our money and we give it away. We give it away for others to use in what we hope will be a God-pleasing manner.

The spiritual principle of renunciation is important in the Bible and is clearly presented in the stories of Jesus. The Gospels consistently tell of Jesus calling his followers to renounce worldly goods and material possessions. Such directives may seem extreme but, certainly, Jesus calls all of his followers to deny themselves and to resist the temptation of storing up treasure on earth.

The basic point seems to be that we have a need to give. Stewardship, then, is not just about our meeting the needs of the poor, or the needs of our church, or the needs of any particular charity – it is about fulfilling our own need to give as well.

A NEXT STEP

The author of Giving to God lists 10 motives for giving:

  1. To gain recognition
  2. To attain power or influence
  3. To appease God
  4. To earn rewards
  5. To fulfill obligations
  6. To support a worthy cause
  7. To divest unwanted assets
  8. To give thanks
  9. To express love for God
  10. To convey the Christ within

As you consider these motives, which of these do you think has played the greatest part in moving you to give?

In Romans 15:27, Paul is speaking of the churches in Macedonia and Achaia and their sharing of resources of behalf of those in need. When he writes, “They were pleased to do this, and in deed they owe it to them.”

In this case, giving was something that the Christians ought to do and something that they wanted to do. Giving is both a responsibility and a pleasure, a duty and a delight.

Do you know people who have moved from reasonable to radical and given their money in ways that go beyond what might be the usual expectation? Have you ever done this yourself?

Create a giving “bucket list” for you/your family. What are the big dreams of giving you are pursuing for this year or this life? Start small and let the joy of giving propel you toward bigger and bigger generosity goals.

We all have days during which we feel as though we are running at full speed from the moment the alarm goes off in the morning till the time we stumble into bed late that night. These are the days of deadlines to meet, tasks to accomplish, meetings to lead, and … the list goes on and on.

Do we ever stop to think that our busyness might actually be dangerous?

A SIMPLE SOLUTION

Processes, in their broadest meaning, are a series of actions, changes, or functions that are strung together to produce a result.

They combine human and physical resources in various ways to produce different outcomes. A car is produced using a process that combines parts and labor in specific sequences on an assembly line. An appendectomy is performed using a process that combines medical staff and an operating room in a sequence of actions. All organizations can be thought of as a collection of processes. A process delivers a result. That is, it delivers an output, such as a product or service.

Think of process as a railroad engine. If the engine does not run properly, it does not matter how friendly the conductor acts or how attractive the passenger cars look, the train will still not move and the passengers will not pay their fares.

Process is the engine of clarity.

Everything a business does – in fact, everything in life – occurs as a result of processes. Yet few leaders overtly advocate for process to the extent needed for clarity.

I would argue that one of the most high-impact activities for a leader is to understand and improve the processes under his control.

The degree of detail that an individual needs about the processes that make work happen throughout the organization differs depending on the level at which he or she operates.

Clarity by itself does not make outstanding processes, but no process can reach outstanding levels without absolute clarity in its design, execution, and management.

Well-managed processes are:

  • Documented. Not only are the process steps captured, but so are the descriptions of how the work should be performed within each step.
  • Current. The documentation reflects the way the work should be performed today, not how it was performed last month.
  • Followed. Team members have been trained in the process, and adhere to it until the process is improved.
  • Consistently monitored. Process performance is measured against relevant key performance indicators.
  • Regularly improved. Processes that consistently meet KPI targets are analyzed to identify performance gaps with the goal of setting new, more aggressive targets, and identify process changes necessary to meet them.

A NEXT STEP

Begin your journey toward greater process clarity in one area of your organization. Work on the processes in that area to learn about and improve your training methods for designing, documenting, training, measuring, and improving them.

Use the following six steps to guide your development of processes:

  • Identify and select the problem to be worked on
  • Analyze the problem
  • Generate potential solutions
  • Select and plan the best solution
  • Implement the solution
  • Evaluate the solution

Once you have identified a solution and find that it works, continue to use it, evaluating it periodically as needed, replacing it completely when it no longer works.

Pay close attention to the results you reap from greater clarity.

Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

8 Succession Success Markers

We are only ten months in to the transition at Mariners Church between Kenton Beshore (long-time senior pastor) and me (the new guy). But we are frequently receiving phone calls from churches that see succession from a long-time senior to a new leader in their not-so-distant future. The healthy relationship Kenton and I share is truly God’s grace to me, to our church, and I believe to Kenton as well. While ultimately the transition is the Lord’s work, there are practical lessons along the way. Here are eight things Kenton has done, and is doing, for me to make this transition as smooth as possible—eight ways to treat your successor:

1. With support

Countless times I have been in conversations with people in the church and heard, “I ran into Kenton and he was bragging on you.” Kenton’s humility to support me, both publicly and in conversations with others, has helped immensely.

2. With strategic hand-off moments

Kenton cares about moments, moments that mark the transition. For example, my first elder retreat was Kenton’s last as senior pastor. He led the first session and I led the last. It was a marked moment that Kenton designed.

3. With presence

When I teach, Kenton is often there on the front row taking notes. He has been in my corner, not just verbally but with his presence. Often in leadership presence speaks louder than words.

4. With absence

There are times when Kenton is not around, which has helped me express my leadership, without wondering if this is a moment where I should pause and honor him. For example, the first time I spoke to our “shepherding elders” and their wives, Kenton did not come. We did not highlight that fact, but it helped communicate that it is now my turn to provide direction. How do we decide when presence or absence is best? We talk about it.

5. With history

Kenton has served Mariners for nearly as long as I have been alive. So I am an idiot if I don’t listen to him, if I don’t ask questions about the history of our church. Leaders who don’t listen to those who went before them are foolish. Because church ministry offers its fair share of painful moments, not all the history is pleasant to recount. Thus sharing history and the lessons learned from it is a sacrifice.

6. With care for the family

Kenton and Laurie (his wife) have cared deeply for Kaye and our daughters. One of the best encouragements they gave early was to do everything we could to help our kids love being at the church – which included swimming in the lake at the church.

7. With encouragement to make changes

Several times I have called Kenton about a change I want to make, to get his perspective. They are not big changes, but changes nonetheless – things like a change in scheduling devotionals on a retreat. Kenton has said, “You should make that change” multiple times and has reminded me that if he were still leading “he would make changes too.” Many outgoing leaders like the idea of succession as long as everything stays the same, which is a clear indication the leader is not really ready for succession.

8. With private coaching

I have a TON of growing to do. Kenton has a ton of wisdom to offer. How can a predecessor provide wisdom without diminishing the successor’s credibility? This is likely one of the biggest challenges facing the predecessor. In regularly scheduled private meetings, Kenton uses that time well. He is there to give coaching, as I need it. And I do. He wants to help, sees ways he can help, but simultaneously wants to affirm. Conversations in private are the place for that.

For leaders considering a transition, a succession, I encourage you to evaluate if you are ready to offer these. My gut feeling is that some of the leaders who are telling Kenton they are ready to transition are not yet in the place where they can offer their successor what Kenton is offering me.

Three Foundations for Church Revitalization

“Some churches just need to die.” I’ve heard some variation of this quote several times. It’s false. Certain congregations may indeed die but not because they need to die. If God can save any person, then He can save any church. I believe any church, no matter how far gone, has the potential to be saved.

Many established churches are in need of revitalization. There are degrees of revitalization, of course. In some cases, revitalization is needed in parts of the church while other areas remain healthy. Other churches could use a complete overhaul.

Regardless of the amount of work required, whether it’s one ministry area or the entire congregation, there are three must-haves of every church revitalization. These three must-haves apply to churches of any size or denominational background. Most churches will require more work beyond these three items, but the vast majority of revitalizations will include them.

  1. Proper expectations. Congregants must have a realistic view of the future. The glory days may not return, at least in the way people remember them. Poor attitudes often arise when unrealistic expectations are present. One of the main responsibilities of those leading the revitalization effort is to align the expectations of the church with a realistic objective for the next five years
  2. Outward focus. A stationary church is a disobedient church. No church can be revitalized without reclaiming an outward focus. An inward focus almost always produces disunity. An outward focus always produces unity. All successful church revitalizations involve an intentional, ongoing effort to reach and minister to those beyond the physical walls of the facility. In almost every case, the outward focus begins with the lead pastor. Evangelistic churches have evangelistic pastors.
  3. Relational skills. Church revitalization often fails because the pastor has poor relational skills. The converse is true as well. Successful revitalization is often led by a church leader with good relational skills. Poor relational skills are driven by either an unwillingness to be held accountable or a lack of self-awareness, or both. A pastor lacking in relational skills will not foster the culture necessary for revitalization.

There are three must-haves of every church revitalization: proper expectations, outward focus, and relational skills. Without them, revitalization efforts will likely fizzle.

I agree with your 3 must-haves. I would add that the rectors have to call on every member who attends, at least once a year. The existence of a "calling commitee" is just an excuse to avoid making the effort. This is part of #3. If a rector does not like to call on parishioners, then she/he should not be a rector, but should find a different ministry. Out of The Heart… How Giving Reflects Belief

“You evil, lazy slave!”

These are the words the master had for the third servant in Jesus’ story recorded in Matthew 25. Each had been given a substantial sum of money; each had made choices about what to do with it. The first two servants, with varying success, had taken what had been entrusted to them and put it to work. When the master came back, these two were lauded for their good investment and faithful stewardship.

But not the third.

The third took his talent, dug a hole, and put it in the ground. And the master had that harsh rebuke for him.

He was wicked. And he was lazy. And here is the end result:

“So take the talent from him and give it to the one who has 10 talents. For to everyone who has, more will be given, and he will have more than enough. But from the one who does not have, even what he has will be taken away from him. And throw this good-for-nothing slave into the outer darkness. In that place there will be weeping and gnashing of teeth” (Matthew 25:28-30).

Jesus told this story, along with a few others, during His last days in Jerusalem. All of the stories in Matthew 25 are centered around the theme of readiness. Jesus wanted His followers to live with the end in mind; convinced that He would return at a moment’s notice, and to be ready at a moment’s notice for that inevitable coming.

We look at this story and take many applications from it. We see the need to make the most of what we’ve been given. We see that there is an active stance we must take while waiting for Jesus to return. We see that we must make wise choices for the sake of the kingdom.

But there is an issue at the bottom of this kind of kingdom investment. The issues, as is always the case, is what we believe about God.

Look back at the way the third servant responded when the master returned and asked what had been done with the gifts He had given:

“Master, I know you. You’re a difficult man, reaping where you haven’t sown and gathering where you haven’t scattered seed. So I was afraid and went off and hid your talent in the ground. Look, you have what is yours” (Matthew 25:24-25).

See it? I know you.

But he did not.

Nowhere in this story do we have the slightest indication that the master was a hard man. Nowhere do we see him being unfair. Nowhere do we find him being stingy or overbearing. Instead, we see him being generous, and overly so at that. Even though the master distributed the talents unevenly, the smallest portion was a gigantic sum.

I know you says the third servant.

But he did not.

This is the root of the issue. This is the bottom of it all. The real question, then, is not what you are going to do with what God has given you. The real question is, “Do you really know Him?”

Do you really know His generosity? Do you really know His kindness? Do you really know His love? Do you really know Him?

What you do is a reflection of what you believe.

Today, then, as we either hold tightly to what we’ve been given, bent on our own self-preservation, refusing to relinquish our grip out of fear or anxiety or greed, then we would do well to ask ourselves that question:

Do we really know Him?

Living as a Fully Healthy Team

Is your staff team a healthy team?

How do you know?

It’s easier to know when a team is not healthy, especially if you look at the extremes.

The obvious symptoms are things like:

  • Gossip
  • Negativity
  • Silos
  • Complaining
  • Conflict
  • Unproductive

The outcome is that the team and organization do not function as they should.

But it’s not always that obvious because most teams are not in the red zone of extremes. There may be some isolated problems but not pervasive conditions.

Many teams are in fact healthy, but experiencing a temporary setback.

A good comparison is the human body. A healthy body will function as it should. All organs and systems are working together as designed.

However, a healthy team doesn’t mean a perfect team.

Your body can have a bad cold, flu, or bacterial infection and still be perfectly healthy. You can have a cut or a pulled muscle and still be in good health. The condition temporarily affects how you function, but you are still healthy.

Your healthy body goes to work to restore the condition.

If you ignore the health condition, it can get worse. If multiple issues arise, what was a simple cold or flu can become a complicated health risk, and your body may function poorly.

Your staff team is very similar. A healthy staff can handle difficulties, recognize problems and solve them. It has built-in systems to restore the condition back to health.

It’s possible to get overloaded if too many things happen all in the same season, but you can still regain maximum health, (functionality), it just takes longer.

Symptoms of health look like this:

  • Trust
  • Honesty
  • Alignment
  • Joy
  • Commitment
  • Results

What is the state of your team’s health? Excellent? Good? Average? Poor?

Whatever the condition, this process will help you gain full health as a team.

5 Steps to Restore Health:

1) Don’t ignore the current condition.

If you have high blood pressure, it’s not smart to ignore it. Right? The same is true for your staff.

Get honest about whatever condition might be present in your staff team. From performance to attitude, always deal with reality. If a ministry isn’t working, expectations are unclear, trust is low, etc., get it on the table.

Don’t gossip in the hallways. Do what you can personally, and if you can’t solve it alone, get it to the table that can make a difference.

2) Play hurt.

It’s nearly impossible to run consistently for more than thirty years and not have some minor injuries, but I just keep going.

More than twenty years ago, I was inspired by a friend in San Diego who had severe shin splints but kept running anyway. Jan would ice them down and keep going. It was painful, but she pressed on. I asked her why and she said, “Until I simply can’t run, quitting is not an option.” I’ve never quit since.

Sometimes your team is hurting. Keep leading. It’s not a good practice to shut things down and focus so entirely inward that you can’t keep building. You build new leadership muscle when you press through.

Make another phone call, invite another guest, pray again tomorrow, but keep going.

3) Shift leadership energy and stick together.

A friend of mine asked for advice about a situation on his staff that really rattled the whole team.

One of their staff fell into significant ethical and moral misconduct. The repercussions shook up the team and part of the congregation.

It caused doubt, mistrust, some people took sides, and a few left the church. The staff was definitely off their game and results began to wane.

I’ve been around too many churches that shoot their wounded, and leave others to pick up the pieces themselves. That never helps.

Healthy teams stick together. They do make the necessary tough decisions, but with as much grace as possible. Other leaders on the team will need to shift some of their time to step in and help with the ministry that is now suffering.

In this story the staff member had to be released from the team, in other situations, restoration is possible.

In all cases, talk openly with the staff. Treat them like adults; they know what’s going on. Talk about it and process it appropriately. Stick together.

4) Establish benchmarks.

What does health look like for you on your team? Make that clear and talk about it openly.

You might include some of the things I mentioned like trust, honesty, alignment, joy, and commitment.

It’s important to be clear on vision, direction, expectations, and results.

What does full functionality look like and what outcomes do you desire? Think that through, write it down, and make it clear.

At 12Stone, we use a process we call MAPs. (Ministry Action Plans.) They contain measurable goals and elements of leadership development. The MAPs lead to an annual coaching conversation where open and honest conversations take place. This is a huge contribution to the health of a team.

5) Get some help.

There will be some things you and your staff can’t handle without some outside help.

I had some trouble with my left foot that required minor surgery not too long ago. It was not going to eventually heal merely with the use of homeopathic remedies and by continuing to “run through the pain.” I needed some help. I needed a good doctor!

You may need an outside consultant or leadership coach to come in with “fresh eyes,” who can help you gain a better perspective. Perhaps a pastor from a larger church can help.

The point is, sometimes the continued health of your staff needs a specialist who can help you focus on the issue and restoration to full health.

I have flown hundreds of miles just to get a couple of hours with a leader who could help me work through a problem that was bigger than my experience. That advice was transformative.

When you or your team needs some assistance, do what it takes to get the best help you can.

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

For the Love of Money: Part Two – Save

John Wesley, the founder of the Methodist Church, preached many times over the course of his life on the topic of money. To take Wesley’s sermon “The Use of Money” seriously would require a whole new way of thinking about how we earn and use money in a world in which others are in want.

As church leaders wrestle daily not only with their individual circumstances but also those of the organization they lead, it would be helpful to revisit Wesley’s 18th century sermon and learn applications for today.

In each section below, the “Simple Solution” lists a portion of Wesley’s sermon, his most concise articulation of his views on how to use money. The sermon excerpts are adapted from John Wesley on Christian Practice: The Standard Sermons in Modern English, by Kenneth Cain Kinghorn.

THE QUICK SUMMARY – More or Less by Jeff Shinabarger

In More or Less, Jeff Shinabarger calls readers to create their own social experiments to answer the question, “What is enough?”

It all started with one idea: What would happen if we created a culture in which we gave away whatever was more than enough for us? How would our habits change if we shed the excess of money, clutter, and food in our lives?

In More or Less, readers will learn how to draw a line of “enough” in their consumer choices, how to see generosity as a chance to experience freedom in a greedy world, and how to make small changes now that will help others forever. As Shinabarger reminds them, defining “enough” is more than a responsibility—it is an opportunity to give hope.

A SIMPLE SOLUTION

Here is the second rule of Christian prudence: As you gain all you can, by honest wisdom and tireless diligence, save all you can. Do not throw your precious gains into the sea. Do not waste your resources on trivial expenses, which is the same as throwing your money into the ocean.

Do not waste any of your precious resources merely in gratifying the desires of the flesh. Do not try to obtain any kinds of physical pleasures, especially in cultivating a taste for various foods. Cut out all these unnecessary expenditures. Despise delicacies and variety, and be content with the simple food that nature requires.

Do not waste any part of your valuable resources gratifying the desire of the eye with extravagant or expensive clothing or needless accessories. Waste no part of your money fancifully adorning your houses with unnecessary or expensive furniture. Avoid expensive paintings, portraits, decorations, books, and elegant (rather than useful) gardens.

Would we spend anything to gratify these desires if we realized that when we cater to them we only increase them? Nothing can be more certain than this truth. Daily experience reveals that the more we indulge our desires, the more our requirements grow. Therefore, whenever you spend anything to please your tastes or your other senses, you are paying only to satisfy your sensuality.

We have an uncanny ability to accumulate things that are not essential to living, yet we lack the practice of releasing the acquired junk when it no longer serves a purpose.

What is enough?

This may be the most critical question of our generation. More important, it may be the most critical question of our personal lives. If we do not make a personal choice to draw a line, we will be taken over by desire.

Defining enough is our personal responsibility. We won’t recognize enough in our lives unless we have taken the time to define that line. Defining enough leads to a freedom in life that is just waiting to be experienced, breaking the bondage of our ever-increasing desires.

When I define enough, I step off the conveyor belt of consumerism and create my own rhythm of life. Over time, advertisers, credit cards, and the quest for more and better lose their control over me. I no longer feel pushed around by others telling me what I need and want. Enough is a realistic measuring stick – one that offers me attainable and sustainable goals for life and the pursuit of my calling. Sometimes less can do more.

A NEXT STEP

Author Jeff Shinabarger states that the dictionary defines enough as “adequate for the want or need; sufficient for the purpose or to satisfy desire.”

As he notes, this definition is endless, and leaves space for anything. The definition of enough cannot be defined by or for others. Enough isn’t a percentage of your income. There is no simple formula. Each person must define what is enough individually.

The author recommends the following to keep the focus of enough on yourself:

On a piece of paper, sketch a line with a plus sign (more than enough) on one end of the paper and a minus sign (less than enough) on the other.

Ask yourself, where am I on this spectrum for the following topics? Do I need more or do I want more? When will I have enough?

  • Housing
  • Food
  • Clothing
  • Transportation
  • Presents

Some topics may bring great conflict to your life, while in other areas you will be content. The important thing is to draw your line of enough.

After completing and discussing this exercise with your spouse or household, as applicable, outline one next step or course of action to pursue for the next 90 days.
