Every organization, like the people who comprise them, goes through changes and transitions. The organization called “the church” is no different; in fact, it probably goes through more seasons of change and more types of change than almost any other type of organization.

Growth always requires change. It’s true of any living thing, and it’s true of the church. And while change for the church is necessary, many churches often change reluctantly.

In particular, one type of change in churches seems to be more daunting than most: when a senior leader – especially one with a long tenure of service – steps down.

This act of leadership transition – succession – is intricate and complex, and requires the cooperation, coordination, and communication of dozens of individuals and groups, often extending over many months.

It is not to be entered into lightly, yet many churches – even those who know succession is in the very near future – do not know when or how to start the succession conversation.

Vision clarity is a key factor in the healthy implementation of a leadership transition strategy.

Ministries, and the contexts in which they serve, change over time. Communities change. What was once the new development that brought young families and their children to the facility’s front door is now home to empty nesters. The neighborhood that was once Caucasian is now predominately minority. Church ministry facilities built in a rural context are now in the middle of the urban sprawl. In a change process, a good vision serves three important purposes.

Clarifying the general direction for change

Vision simplifies hundreds or thousands of more detailed decisions. Second, it motivates people to take action in the right direction, even if the initial steps are personally painful. Third, it helps coordinate the actions of different people, even thousands and thousands of individuals, in a remarkably fast and efficient way.

Clarifying the direction of change is important because, more often than not, people disagree on direction, are confused, or wonder whether significant change is really necessary. An effective vision and back-up strategies help resolve these issues.

With clarity of direction, the inability to make decisions can disappear.

With clarity of direction, inappropriate projects can be identified and terminated, even if they have political support.

Facilitating major changes by motivating action

Many times, change is not necessarily in people’s short-term self-interests. The alterations called for in a sensible vision almost always involve some pain.

A good vision helps overcome this natural reluctance to do what is (often painfully) necessary by being hopeful and therefore motivating.

Aligning individuals

Aligning individuals coordinates the actions of motivated people in a remarkably efficient way.

Without a shared sense of direction, interdependent people can end up in constant conflict and nonstop meetings. With a shared vision, they can work with some degree of autonomy and yet not trip over each other.

Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

7 Reasons Pastors Settle for the Status Quo

Many people have this naïve view that a pastor just has to preach and love people.

Not so. Pastors certainly have to give a priority to preaching and ministry to others, but the pastor’s week is filled with unexpected and multifaceted demands.

Many times pastors need to lead the church in a new endeavor, something that gets the members out of their comfort zone. And sometimes it gets pastors out of their comfort zone.

Relocation. A new ministry. A second campus. New staff and changing staff positions. Purchase of property.

These are but a few examples of leadership challenges some pastors have not seen before. These challenges not only require basic leadership skills, they require leadership skills in often-untested areas.

Change leadership. Financial risk-taking. Breaking of routines. New paradigms.

When pastors face these new challenges, it is not unusual for some to get cold feet. They decide the pain is not worth the potential gain. They get cold feet and settle for the status quo. Why? Here are seven of the most common reasons.

  1. The critics. Major change often engenders major criticisms. Too many leaders will stick with the status quo until their churches are on the path to death. They just want to avoid the critics. Remember, the vote to go to the Promised Land lost 10 to 2. They naysayers yielded to the critics, the whiners, and comfort-seekers.
  2. The energy drainers. These are the people ready to vote no before they hear the motion. They always have a better idea. They want to tell you what to do, when to do it, and how to do it. And they will wear the pastors out . . . if the pastors let them.
  3. Lack of knowledge. Pastors are often placed in positions of leadership and relatively large budgets with no preparation. It’s hard to lead a challenging project if you can’t read a financial statement. And while pastors can find more seasoned laypersons to help them, the pastors’ lack of knowledge can be a showstopper.
  4. Prayerlessness. With God all things are possible. But if pastors have gotten too busy for God, they are too busy to lead forward. Frankly, pastors should have cold feet if they have not prayed about their own leadership and the endeavor they are about to lead.
  5. Short-term view. Pastors who don’t plan to hang around long can have cold feet about leading projects that may have a longer view. I have advised many pastors not to move forward on a major endeavor unless they plan to see it through. So cold feet in this case is probably the right temperature.
  6. Inadequate staff and lay leadership. I get this one. I spoke with a pastor this week who expressed concerned about the leadership around him. He was not sure he would have the right team for a major and visionary endeavor. I urged him to look behind his present team and see if God would raise up some other leaders in the church.
  7. Faith-as-idea. It really sounds exciting to take steps of faith . . . until it’s actually time to take those steps. To continue the Promised Land metaphor from point number one, leaders get to the edge of the Promised Land and freeze in their tracks when they see the challenges (see Numbers 13). Any step of faith will have its challenges. The question is: Is your faith bigger than your fears?

We need an army of church leaders who are bold and courageous. We need the spirit of Joshua 1 instead of Numbers 1. I pray for our pastors. I pray they will truly be the courageous people God has called them to be.

We really need to move forward to our Promised Land.

Bold Vision Takes Better Leaders

Work yourself out of a job.” You’ve heard this before, but why is it often so difficult to do?

Work yourself out of a job.  What does that really mean?

On several occasions, staff have approached me and asked, “You don’t literally mean, lead so well that I don’t have a job anymore, do you?” My answer is of course not. But I can understand how that might be confusing, especially if a staff member is new to a leadership development culture.

What does the phrase “Work yourself out of a job” mean to you on a practical level? Could you explain it to someone? Is it part of your personal practice?

Let’s unpack this a little.

A bold vision requires more and better leaders. If the vision is big, it continually requires more leaders to help carry the growing weight and responsibility of leadership. The current size of your church determines whether or not you need one more leader or one hundred more leaders today.

If these new leaders truly are to help advance the mission, they must be empowered. To empower leaders to lead, you have to let go. It’s necessary to give them the keys and let them drive. Empowerment doesn’t mean they do whatever they want. Like driving a car, there are rules of the road and training is required. But you/we must let them make decisions and figure out how to make progress.

Essentially, working yourself out of a job is about making progress and advancing mission so that you are needed to do a new role, and someone else takes part or all your current role.

This transition requires letting go of the old to take hold of the new. It involves trusting someone to do what you did.

Why is it so hard to let go?

1) It’s your baby.

Whether you’ve led a killer big project for two months, directed a team for two years, or lead the whole church for twenty years, you’ve no doubt poured your heart into it. You’ve got blood, sweat, and tears invested. Bottom line. You care! That makes it incredibly hard to let go.

Kevin Myers is the founding pastor at 12Stone. And I’m still impressed how he handed me the keys 16 years ago for half of his job! The church is his baby, but he let go!

2) You’re not convinced they can do it as good as you can.

Don’t feel guilty, in fact, join the club. It’s natural to think the person you hand the keys to can’t or won’t do as good a job as you. But here’s what I’ve learned over the years. They often do a better job, especially if you train and develop them well.

3) You might feel threatened that you are no longer needed.

Because there is always so much to do at any church, there is more than enough leadership work for everyone! There is a condition. You must continue to grow, keep improving and making a real contribution so that you remain a valuable part of the team.

The reason you, (or a team), selected the person to hand part or all of your job to is that they were rising in skill and ability. You have to do the same.

4) Change is difficult.

No matter how long you have led, or how good you are, change is difficult. We all experience the same thing on a feeling level. “What will they do with my baby?”

I remember Patti and me spending thousands of dollars, and investing huge time and energy to have Mexican Saltillo tile placed throughout our home in San Diego. The whitewash and glaze made our new flooring stunningly gorgeous. The new owners jackhammered it all out, filled a huge dumpster with it, and put in carpet! WHAT?!

I’ve experienced a similar thing in ministry many times. Change is part of the process and necessary for progress.

5) You don’t feel appreciated.

You may not feel like you received all the honor, attention and appreciation deserved for all you did. Getting honest with yourself about that is OK. But, if you will allow me to be a bit blunt, you must get over it. Let it go. Confide with a close friend, talk to God about it, and then let it go. God knows, and that’s what counts. If a few others close to you know, you are blessed. That’s enough.


Set your eyes upon and focus on the new that is before you. Keep developing new leaders.

8 Tests of Your Leadership Convictions

The real foundation of great leadership is character, not charisma. And one aspect of a leader’s character is the convictions to which he is deeply committed. Great leaders have strongly held beliefs. An opinion is something you’d argue about; a conviction is something you’d die for. Pastors, especially, must define the convictions for which they will endure every kind of hardship, and the only way to stand for those kinds of convictions is to live from a deep sense of God’s calling.

If God has called you to the task of leadership, nothing can stop you. Your identity rests in your relationship with him, not the approval of the people you are leading or the watching world around you. Instead of living in the comparison trap or the fear of what people will think, you must develop your convictions – theological, ethical, and practical – and stand by them.

Believe in advance that your convictions will be tested from at least eight angles:

1. Derision. When you’re in leadership, one of the first ways people will try to get you to deny your conviction is to make fun of you. Your convictions may very well be a punchline at times.

2. Discouragement. One of the enemy’s most powerful weapons is discouragement. Why? Because convictions, by their very nature, require courage to uphold. Discouragement usually comes at the halfway point when you’re halfway done with the project or halfway up the mountain.

3. Dread. Fear is one of the greatest threats to a leader’s convictions. I’ve often said, even when put on the spot by secular media personalities that I must fear God more than other people. It is to him alone that I will answer someday for how I stood by the deeply held beliefs he called me to possess.

4. Discord. Few things will stunt the growth of a movement or a church faster than gossip. One rumor or false accusation has the potential to destroy the reputation of a leader.

5. Division. It’s a big challenge for a leader to keep people together in a movement, but it’s essential. And since leadership is all about getting human beings to work together toward a common goal, this challenge is especially difficult for a leader to face.

6. Distractions. If the enemy can’t divide the people of a movement, he’ll provide distractions. Some of the distractions that cause the most problems aren’t bad things but rather good things that aren’t the best things.

7. Defamation. Paul was hounded by the Judaizers. Nehemiah had to deal with Sanballat. Jesus was falsely accused of blasphemy. It’s the pioneers out front who are most likely to get shot in the back. It’s a side effect of an expanding influence.

8. Danger. The Bible never actually promised believers a life “safe and secure from all alarms.” On the contrary, those who lead and have a voice will also suffer persecution and encounter danger along the way.

The enemy will try to use all eight of these tactics to top you from leading. What do you do in the face of such opposition? Don’t give up! Hold onto your convictions. Be persistent. Endure. When you are committed to your convictions, nothing will cause you to quit. And a “no quit” attitude is an essential characteristic of any great leader.

Once you have filled these out, start finding opportunities to deliver them. They can be acknowledgments that you write, or verbally present, or they can be something quite different. As long as the acknowledgments are true and real for you, acknowledge away.

Once you start this practice, which requires paying attention to the good qualities of the people around you, you will find yourself becoming awed by their accomplishments, talents, and wisdom.

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

4 Dangers of Leading Above Your Work

Leaders are often encouraged to lead at 30,000 feet, which is a metaphor to lead above the daily grind and think further out, plan ahead, and navigate towards the future. Just as airplanes fly high to rise above the turbulence and above the clouds, leading at 30,000 feet allows a leader to rise above the urgency of today and strategically think and plan the future. But just as it is dangerous for planes to fly too high (commercial airlines are limited to 45,000 feet), it is dangerous when a leader leads at 60,000 feet, when a leader soars too high above the work. Here are four failings of the 60,000-foot leader:

1. Forgets about today

When a leader operates at 30K feet, the leader can still drop in and execute today. At 30K feet the leader plans the future with a sense of the challenges and realities of today. But the 60,000-foot leader neglects the leadership responsibilities of today. Leaders who are only focused on the future can fail to execute today.

2. Creates solutions for problems that don’t exist

Leading at 60K feet means leading above the reality, living only in the philosophical realm of ideas. Ideas and creative thinking are great, but when a leader is separated from daily realities, the most pressing problems are ignored and solutions are designed for problems that do not exist. The ideas and creative thinking at 60K feet are rarely connected at all to reality.

3. Acts with little urgency

The reason people want to fly high is that there is less turbulence, typically, the higher you go. The attraction of 60k foot leadership is being above, completely above, the turbulence. But leadership removed from reality always means leadership without urgency. At 30K a leader can think and plan and strategize without losing urgency. 60k feet is too high.

4. Makes decisions divorced from context

When a leader does not lead from within the context, decisions are always out of sync with the context. And 60k foot leadership pulls a leader too far from the context and the culture of the team.

It is important for leaders to go to 30,000 feet. Go there. Just don’t live at 60,000. It is dangerous that high.

What Church Leaders Must Know About Going Multi-Site

For churches with plans to go multi-site, navigating what should be unique about each campus and what needs to be consistent can be tricky. Because no matter the number of campuses your church has or plans to have, multiplication is the goal – multiplying believers, ministries, groups and churches.

So if you are considering going multi-site, it’s important to stay focused on multiplying the mission of God – and not just your brand of church or the reach of one person.

So how can churches successfully expand their reach?

Strategy.

This is what is at the heart of planning for multi-site success: If you don’t have a plan, multi-site won’t work. Churches who experience rapid growth – and who maintain that growth – place a premium on intentional and strategic leadership. And strategic leaders understand that what they do has eternal significance. Church leaders have been entrusted with the spiritual care of many and to steward that carefully, they must consider strategy an important facet of their pastoral responsibility.

Leadership Development.

Multi-site ministry is about multiplying the reach of one church; it’s about one church meeting in different locations. If multiplication is the goal, then church leaders should keep developing new leaders at the center of what they do. That’s not just staff leadership but volunteer leadership, too.

Central Services.

This is one of the strongest arguments for multi-site campus development: The ability to share leadership and resources is the best stewardship decision churches can make.

And with your three key ingredients for a successful venture into multi-site now identified and defined, you’ll need to consider your church’s financial health and the ‘stories’ your numbers tell you in an effort to make your multi-site campus become self-sufficient in the shortest time possible.

Because starting a new campus is tough. Sustaining an existing campus is even tougher. But nothing compares to trying to keep a campus afloat when it becomes a big drain on the operational budget. It can really erode the excitement around your multi-site ministry.

Excitement can very quickly evolve into fear and worry as you infuse more money into your expansion campuses than you may have anticipated or budgeted, causing it to become an enormous cash burden.

So you should (and can!) understand the financial needs of what it will take to have a successful multi-site ministry before you make the leap. Here are a few tips to help your multi-site campus become self-sufficient as quickly as possible:

Buy nothing!

Buildings are short-term solutions with long-term consequences. Figure out the balance between what you need and what you need right now. The building you can afford to buy now will be too small in a few years, and you won’t be able to get the majority of that money back.

Find existing spaces that don’t need a lot of work.

These spaces typically have a good number of resources available such as seating, a stage, lighting, and audio/visual equipment in the auditorium. Not only can this offer incredible savings, but it puts you directly in touch with the families in the community.

Don’t just rent space from them – invest in them. Engage the parents in painting projects at the school, putting coats on needy kids, and making sure that hungry children are fed at lunch.

Once the campus has reached its full growth potential in attendance and giving, you can start to look at the next steps.

Meet in another church or rent a ‘timeshare’ space.

This is a great option that few churches consider. There are so many churches out there that hold only one service. Let them do their service at nine, and pay them for letting you do your service at 11.

Lease improvements/retrofits and purchasing are two very expensive options. Renting a ‘timeshare’ space can save your campus a ton of money, and help your campus get to self-sufficiency faster.

Include your campus pastor in all of the financial conversations.

Your campus pastor is the one who’s going to be building relationships with your new church members. Therefore, they will be primarily responsible for cultivating generosity at your new location. Sit down with your campus pastor, and talk about the financial plan along with a cost structure. Set goals. Follow up on them.

Grow towards your people.

A campus is an extension of your existing church, which is what makes it different than a plant or a satellite church. Use the Church Community Builder Donor Analysis Report to see where the largest – or fewest – number of your giving units drive from to attend church. If there are a decent number of people who are driving more than 15–20 minutes to attend your church from a certain area, you should have a very good idea of where your next campus should be.

You shouldn’t launch a new campus until you know how you plan to become financially stable and how long it will take you get there. That doesn’t mean there won’t be unexpected surprises along the way. It just means everything won’t be a surprise and you will be able to move forward with an even greater sense of confidence, knowing you’ll be able to sustain what you started.

The quicker your campus moves from startup to self-sufficient, the sooner you can begin planning your next launch.
