Deal with Problems in Your Church by Speaking of Current Reality and Future Possibility

A couple weeks ago, I wrote a post called“Assessing the State of Your Church and How it Got There.” I looked at a few business and leadership books and then considered some ways their advice might apply to a local church. I concluded with this word of warning:

Don’t miss the importance of learning “what time it is” for a church and how it has progressed to this point.

If the church culture has stifled honest conversations about the current realities and challenges, people will begin to shield the leader from “grim facts” for fear of being criticized or penalized for telling the truth. Then, once the “brutal facts” are ignored, the organization suffers and, sometimes, dies.

Of course, the next question is: Okay, now what? If I’ve prayerfully and honestly assessed the state of my church and how it got here, how do I move forward with my congregation?

I would sum up the next steps in two phrases: tell the truth and face the future.

Tell the Truth

Helping others see the urgency of the situation is important in communicating what must change.

In the business world, John Kotter says the biggest mistake leaders make as they seek to implement changes in an organization is to move forward without establishing a sense of urgency. In How the Mighty Fall, Jim Collins warns that simply communicating facts is not enough to stimulate change. In declining organizations, he writes,

“there is a tendency to discount or explain away negative data rather than presume something is wrong with the company; leaders highlight and amplify external praise and publicity.”

A Burning Platform

How should communication of the state of the organization take place?

Kotter recommends a “burning platform.” This refers to the ability of a leader to communicate the truth that complacency in the organization is the real danger, not change. People in the organization will not sense this to be true until they realize they are on a “burning platform” in which fire starts on the floor beneath their feet, spreads around them, and eventually forces them away from the status quo.

In other words, the leader must communicate the true state of the organization and help others view the reality of the present situation and the dangers on the horizon if the organization fails to make the proper changes. The pastor has more of a “burning platform” than any mere business or secular organization. We believe in the reality of hell, the urgency of evangelism, and the success of God’s mission through His Spirit.

Some business books go so far as to recommend a new leader “create” a crisis, if necessary, in order to implement changes quickly. For example, Kotter believes since crises are always rising, a real leader should “create artificial crises” and make use of them rather than waiting for a true crisis to come along. Such a strategy is unacceptable for the Christian leader. The Christian who understands the reality of the current situation must communicate the truth; manufacturing crises for the sake of implementing change is unethical and manipulative.

Face the Future

A leader who knows “what time it is” organizationally will not only diagnose the current situation and communicate the “brutal facts,” but the leader will also envision the future of the organization and take measures to pursue the path forward.

A Plan of Action

Prescription is vital, which is why a plan of action must be set forth. If the leader focuses only on the urgency of the situation, people are likely to fall into despair rather than move forward with an optimistic outlook. Description of the bad and prescription of the solution are both necessary.

The timing of implementing changes is important. Reggie McNeal warns: “The right issue tackled at the wrong time faces certain defeat.” However, most of the time, the right issue is determined by the trail the leader is blazing toward the future.

Be Clear

The vision of the future must be clear, which is why leaders who know “what time it is” organizationally will be relentless in the pursuit of clarity, both for themselves and the people they lead. Without clarity regarding changes, people will disagree on the direction, perhaps due to confusion or questions about the necessity of the decisions.

Church consultant Will Mancini synthesizes several definitions of clarity:

It means being free from anything that obscures, blocks, pollutes, or darkens. Being clear as a leader means being simple, understandable, and exact. The leader helps others see and understand reality better. Leaders constantly bring the most important things to light: current reality and future possibility, what God says about it and what we need to do about it.

Clarity must include not only the win, but also the path to the envisioned future. The Christian leader must know “what time it is” organizationally and be able to communicate the present reality and the path toward to the desired future.

In the Face of Uncertainty, Pursue Clarity

One force that’s ever-present in any form of creative work – like ministry – is uncertainty. The reality is that you will never know – really know – what’s right.

  • Is this good enough?
  • Is it finished?
  • Is it the right strategy?
  • How should I spend my time/focus/energy today?
  • Which idea should I run with?
  • How can I sell this to my team?

Uncertainty is an uncooperative dance partner. You have to move with it – in concert, drawing from it, following its lead at times, but always with an eye on your next move – in order to do your best work. The worst thing you can do is allow uncertainty to paralyze you into inaction.

Todd Henry, founder of the Accidental Creative consultancy and author of The Accidental Creative and Die Empty, has a challenging statement for leaders who are facing uncertainty:

>> In the face of uncertainty, pursue clarity.

You will never rid yourself of uncertainty. It’s a part of the game. When the sand is shifting beneath your feet, try to find some solid ground. Seek clarity. You’ll often find that simply getting clear relieves some of the pressure and illuminates your next steps.

The Pope Resigns and Strategic Quitting

For the first time in 600 years, a Pope resigned.

On February 11, 2013, Pope Benedict XVI issued a letter of resignation stating, “After having repeatedly examined my conscience before God, I have come to the certainty that my strengths, due to an advanced age, are no longer suited to an adequate exercise of the Petrine ministry. I am well aware that this ministry, due to its essential spiritual nature, must be carried out not only with words and deeds, but no less with prayer and suffering.” Click here for the full transcript of his resignation letter.

If the Pope can quit so can you. I am probably not talking about your job; I am definitely talking about ministry programs that aren’t bearing fruit.

Maybe they were fruitful once. Maybe they were fruitful for the guy down the street but never took off in your context. Or, maybe the fruit is dwarfed by the cost. Whatever your reasons for not quitting, let the Pope’s decision inspire you to consider the hidden upside of quitting.

Let’e be honest, nobody likes a quitter and pastors are loath to stop anything that was once done in the name of God. But let’s also keep it real: Jesus gave us a commission to go into all the nations and make disciples. If one of our ministries are using the time, talents, and treasures entrusted to us by God, but not bearing fruit, how will we explain ourselves when we stand before God?

To be clear, I am not advocating reckless abandonment: I am talking about strategic quitting. I propose you consider two economic principals involved in strategic quitting.

1. Sunk costs are the costs that you’ve already put into a project that make it hard to quit. These costs can be complex and dynamic in a ministry setting, but the reality behind sunk costs is that they are, well, sunk–the’re already spent. If the fruit isn’t there, we should consider moving on rather than repeating fruitless activity that continues to burn up more resources that could otherwise be redirected.

2. Opportunity cost counts the cost of an opportunity taken in terms of the value the related opportunity missed. In other words, for every dollar or moment you spend doing one thing, that dollar and moment could have been spent on something else. The value of that something else is the opportunity cost.

Strategic quitting is a part of visionary leadership. The Pope’s decision to resign leads the church forward. He had the maturity to trust his successors and freely yield the reigns of his power. Ultimately, he had the vision to see that a younger and more vital Bishop could be a better fit for the office and that by resigning he could break the calcification of tradition for the sake of his  church and all the Bishops of Rome who will follow him.

Jesus commissions us to makes disciples. Measuring only the success of our strategies (in numbers and dollars) or the busyness of our activities isn’t sufficient. We need to measure the fruitfulness of our ministry and be willing to strategically quit.

2012 Barna Report: Pastors Are Most Interested in Clarity of Church’s Vision & Mission

As I’ve watched conversations over the past decade, I have observed a growing interest from church leaders in getting mission and vision right.  The latest Barna Group report that studied how pastors plan to improve their churches in the coming year affirms this.  David Kinnaman, who directed the research study put it this way:

“Most pastors are open to changing their ministries, yet many of them are struggling with the foundational questions of mission and vision. In other words, they want a clear direction to pursue, not necessarily just more ministry resources, like facilities, equipment, technology or ministry tools.”

Here are a few bullets that highlight important takeaways from the Barna research.  You can read the full article here.

  • The highest priority for pastors is assessing their church’s mission and vision.(59% said they definitely will; 88% probably will)
  • The second priority is to assess the church’s reputation in the community.(38% said they definitely will; 72% probably will)
  • Conducting an assessment of spiritual transformation in their church is an important goal. (22% said they definitely will; 50% probably will)
  • Measuring demographics and spiritual needs in their local community will be a priority. (31% said they definitely will; 62% probably will)

This report continues to expose the growing interest in and need for vision consulting as higher priority is being put on vision clarity by church leaders.  It also reinforces one of the points I mentioned in a previous post, 2011 Vision and Strategy Church Trends where I observed that we are seeing a shift in priorities and needs of church leaders. It is a shift that is moving away from packaged campaigns and programs towards the ability to navigate organic and culture-savvy solutions. Indeed, help in clarifying vision has become the most common reason for a pastor to pursue a consultant.

Unsame Your Ministry Vision, Part 2

What they are really saying is…

“We want more of the same thing the same way.”

Or to spell it out a little more…

“We want more of the same thing (people in attendance) the same way (with our existing worship and program offerings).”

Let’s unpack what this means even further. When a leader tells me that they want more people, they are usually NOT saying two things.

First they are typically NOT asking for a different result. The result they were looking for yesterday was more attendance. The result they are looking for today is more attendance. And without intervention, the result they will be looking for tomorrow is more attendance. That’s the first way the hidden default switch works. We don’t naturally look for fundamentally new, different or better results, but more of the same of what we commonly measure.

Second the leader is typically NOT asking for a different strategy or revised ministry model. They already have worship offerings and some arrangement of additional classes, groups and events. The second way the hidden default switch works is by reinforcing the assumption that the same results will come in the same way. That is, the leader is not really exploring or imagining a fundamentally new or different or better model.

So the hidden vision switch reveals two default mindsets in most conversations about church vision:

Default Mindset #1: More attendance is our primary desired result.

Default Mindset #2: Our ministry model doesn’t need to change.

So what’s at stake for you?

Are you going to be satisfied with a future for ministry that is more of the same?

Very few pastors break from norm of mediocre church ministry. But I am convinced it doesn’t have to be that way.

Last fall I was honored to participate in Leadership Network’s roll-out of their Leadia Experience. My conribution was FLUX: Four Paths to the Future. FLUX provides a guide for thinking, adapting, and innovating in order to discover new possibilities for your church. It starts with one whiteboard drawing and gives you a matrix for assessing and planning your future.

Every once in while, I find a new feature on my Mac or iPhone, because I discover a default switch or button that I didn’t know existed. In fact there is a specific definition for this:

Default: a selection automatically used by a computer program in the absence of a choice made by the user

Many times it’s no big deal, but sometimes I want to kick myself for missing out on some cool functionality. I didn’t know the default switch even existed!

After a decade of daily conversations about vision with ministry teams, I have discovered a hidden vision switch with a default position in the minds of church leaders. But this default setting is not just about missing out on a nifty feature. It’s about a fundamental mode of thinking that’s limiting us.

Let me explain.

One question I always enjoy asking church leaders is “How do you want your church to be different two years from now?”

What kind of answers do I get?

The most common two-word response is “more people.” Of course that expresses itself in many forms:

  • Increased worship
  • More growth
  • Higher attendance
  • Additional services
  • Reaching more people
  • Reversing decline

Think about that for a minute. “How do you want your church to be different in two years?” Imagine the infinite number of answers possible to this question. For example, pastors could have responded with answers like:

  • More desperate for Jesus
  • More intimacy between husbands and wives
  • More engaged in social justice and civic responsibilities
  • More families having devotionals together
  • More friendships with people far from God
  • More students serving other students

But for the most part, they don’t give answers like this. Despite the rainbow variety of gospel-centered, life-transforming possibilities the most common answer is always, in one form or another, “More people.”

Keep in mind that the one-dimensional answer of “more people” transcends an incredibly wide variety of church settings and leaders, from uptown to small town, mainline or online – from the newest staff newbie to the post-retired, hard-to-expire. Everyone wants “more people.”

And “more people” is good. Jesus wants more people too. And yes, churches “should count people because people count.”

But there’s something important behind the answer of “more people.” And that something reveals this default setting in the life of the everyday pastor. Church leaders are not just saying that want “more people.” What they are really saying is…

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.
