Leaders Love the Front Seat, Not the Back Window

Nothing compares to the moment a hearty laugh with a church team immediately shifts into a deeply poignant moment of congregational insight.

For one team, this happened in the midst of a common exercise on the front end of Auxano’s Vision Framing process. A connecting exercise that begins with a simple, yet insightful question…  If our church was a car, what make and model would we be?

Of course, the only appropriate follow-up question, if the answer has not already been revealed, is “Why?”

In this instance, the Pastor began to describe an older model Station Wagon. The team then developed the rest of this polariod-era picture, complete with plastic decal “wood” paneling, a black-cloud emitting diesel engine, and stick to your bare summer legs vinyl seat covers. For every leader in the room of appropriate age, the third row back seat evoked knowing smiles of michevious childhoods. Who didn’t love that rear-facing view as a kid?

As the laughter waned, the Pastor then went on with his “Why” explanation.

“Many of our leaders would rather be more focused on where we have been. And if we were honest, many really enjoy harassing others who moving faster than us down the road ahead… There are days when I feel like very few of us are facing the same direction looking forward.”

It is not scriptural, but still accurate to say that “where there is no vision, the people cherish.”

  • They cherish the past, because they do not have a clear picture of the future.
  • They cherish where we have been, without a vision of where God leads ahead.
  • They cherish the comfort of the known, without hope that transcends the unknown.
  • They cherish the tools and resources provided to accomplish our calling, rather than the actual calling.

The magnetic attraction of a living and active vision of the future, much more than just a one-liner vision statement, becomes instantaneously clear.

Calling leaders to face forward through the windshield toward the horizons of God’s preferred future, is not easy. Getting a fast-moving team to slow-down and think long feels impossible.

After all, looking backward from the third row was pretty fun… but leaders look forward.

While I understand the title after reading the article, my first thought upon seeing the image and title was "No. Leaders should be letting the Holy Spirit drive, instead of going where they think God wants them to go." And while we may not need any "backseat driver" leaders, what if we did let the Holy Spirit take the wheel?

Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

3 Pace-Setting Tools for Lead Pastors

I’m often asked, “Is there any single common denominator that you can find in every growing church?” I have studied churches for many years, read about them, and visited them. I’ve discovered that God uses all kinds of churches, in all kinds of different ways, with all different methods and styles. But there is one common denominator that you can find in every growing church regardless of denomination, regardless of nationality, and regardless of size.

That common denominator is leadership that is not afraid to believe God. It’s the faith factor.

Nothing starts happening until somebody starts dreaming. Every accomplishment started off first as an idea in somebody’s mind. It started off as a dream. It started off as a vision, a goal. If you don’t have a goal for your church, your default goal is to remain the same. If you aim at nothing, you’re definitely going to hit it.

A church without a vision is never going to grow, and a church’s vision will never be larger than the vision of its pastor. So you as a leader and as a pastor must have God’s vision for your church. The very first task of leadership is to set the vision for the organization. If you don’t set the vision, you’re not the leader. Whoever is establishing the vision in your church is the leader of that particular church. A church will never outgrow its vision and the vision of a church will never outgrow the vision of the pastor.

If I’m smart I can always compensate for my weaknesses. I can always hire people to do things or delegate to volunteers the things that I can’t do. If I’m not good at counseling, I can find people who are good at counseling. If I’m not good at administration and details, I can find people to handle administration and details. But there is one thing I cannot delegate. I cannot ask other people to believe God for me. I have to set the pace in terms of vision, in terms of dreams, in terms of faith, in terms of what God wants to do in our lives and in our congregation. You cannot delegate faith in God.

The Bible tells us in Proverbs 11:27a, “If your goals are good, you will be respected” (GNT).

So I want to challenge you to dream great dreams for God. One nice thing about dreaming is that it doesn’t cost anything. You can have great dreams and think through and pray through and it doesn’t cost you anything at all. The Bible says,  “God . . . is able to do far more than we would ever dare to ask or even dream of — infinitely beyond our highest prayers, desires, thoughts, or hopes” (Ephesians 3:20 TLB). God comes along and says, “Think up the biggest thing you think I can do in your life, in your ministry, in your church — and I can top that. I can beat it.”

So you need to ask yourself this question, “What would I attempt for God if I knew I couldn’t fail?” Let that expand your horizons. Let it expand your dreams. Expand your vision. It starts with a dream.

There are three parts to getting God’s vision for your ministry.

The first thing God shows you is the What? He shows you what he’s going to do. The big mistake we make once we have a sense of what God wants to do is trying to accomplish it on our own. Inevitably we fall flat on our faces and come crawling back to God saying, “Oh, God. I’m so sorry. What did I do? Did I miss the vision? You told me what you were going to do, and I went out and tried to accomplish it and fell flat on my face. Did I miss the vision?”

And God will say to you, “No, you didn’t. You just didn’t wait for part two. I told you what I was going to do, but you didn’t wait to find out How I was going to do it.” When God shows you how, it always seems to be the opposite way that you thought. And once you see the What and the How you’re still not finished. There’s a third part of the vision.

God shows you When. The longer that I’m alive and the longer I walk with the Lord and the longer I’m in ministry, the more I’m convinced that God’s timing is perfect. He is never a minute early, he is never a minute late, he is always right on time.  These are the three parts to getting God’s vision: What, How, and When. And you must wait for all three parts for God to work in your life.

When I started Saddleback Church, I didn’t envision the enormous campus and the big building we now have. In fact, I’m not a very visual thinker. Some people can see it. They’re like artists, and they can visualize the church buildings when they’re all finished, and they can see exactly what it’s going to look like in their mind. I’ve never been that kind of person. I have what I call Polaroid vision. Have you ever taken a Polaroid picture? You take it and the longer you look at it the clearer it gets. That’s true in my life. When I first started Saddleback, I didn’t know what it was going to end up like. All I knew was that God had called me to this spot and I had a bunch of ideas in a bag and I wanted to build it on the five purposes of God. As I have walked with the Lord and worked with the Lord over the years, the vision has gotten clearer and clearer.

You get God’s vision by saying, “What do you want me to do? How do you want me to do it? And when do you want me to do it?” You need to stop praying, “God, bless what I’m doing.” And instead start praying, “God, help me to do what you want to bless.” I get up in the morning and I pray a very similar prayer every day. “God, I know you’re going to do some very exciting things in the world today. Would you give me the privilege of just being in on some of them? I just want to be in on what you’re doing. I want to do what you’re blessing.”

God uses the person who has a dream.

The 3-Step Formula for Multiplication

“And the things you have heard me say in the presence of many witnesses entrust to reliable people who will also be qualified to teach others.”  2 Timothy 2:2

What qualifies someone to teach others? Advanced biblical training?  Theological degrees? Titles?

Anyone can teach.

“When they saw the courage of Peter and John and realized that they were unschooled, ordinary men, they were astonished and they took note that these men had been with Jesus.”  Acts 4:13

One of the major reasons why we are not seeing multiplication in our churches is because we are teaching people to do what we think they need to do instead of what we ourselves are doing.

STEP 1: Figure Out What You Are Doing

Recently, in an effort to equip our preachers to write sermon series, I had to sit down and figure out the process I followed to write sermon series.  Something I had been doing for years needed to be translated so that someone else could do what I had been doing.  That is, if I wanted to share the wealth.

STEP 2: Name It

Put down the process in terms that someone can understand.

STEP 3: Share It

Give it away.  Paul tells young Timothy to “entrust it” to reliable people.  Let others try.  Show them what you wrote down.  Better yet, show them, let them watch you.  Then, let them try, and you watch.

Here’s the thing I’m learning about multiplication:  everything can be taught using this 3-step Formula.

Here’s a rapid-fire-off-the-top-of-my-head list:  Managing finances (at church and at home), praying out loud, having a “quiet time”, engaging in conversations with strangers, riding a bike, choosing healthy foods at the grocery store, exercising, setting the table (at church and at home), cleaning up after dinner (at church and at home), reading the Bible, preaching, teaching, running a backyard VBS, video editing, worship leading, being able to recognize how God is working, prayer walking, serving in the community, sales, cooking…

Now, an assignment:  Name one area in your leadership (at church or at home) today that you would like to give away/ share with someone else.  Once you’ve identified it, try out the three step formula.

1) Figure out what you are doing.

2) Name it.

3) Share it.

How to Live for Jesus in Three Key Environments

Ask, “What is discipleship?” in a group of church leaders, and if honest answers were forthcoming, the most frequently associated word would be “class” or “group.”

While classes and groups may supplement the discipleship process, attendance alone is insufficient. All-of-life discipleship – learning to follow, trust, and obey Jesus in the everyday stuff of life beyond classroom walls – requires more than completing a book study or participating in a discussion group.

Could it be that we are classifying discipleship in the church with a consumeristic point of view, in which people attend church as passive recipients of religious goods and services?

A SIMPLE SOLUTION

Disciples have a personality, but they are not themselves – at least, when Jesus is at work in and through them.

The disciples of Jesus were all very unique individuals, with peculiar characteristics. Many, if not most, would not be on our list of people whom Jesus would choose to carry forward His ministry and teachings in the first – and twenty-first – centuries.

Yet when those men put down their nets, left their life’s work behind and followed Jesus, something changed. They became saturated with Jesus. He filled them, and in turn, they filled the world by Him.

That same saturation that characterized Jesus’ first disciples is available to us today.

As we’ve grown in following Jesus daily and helped people increasingly submit to Jesus in everything, we’ve discovered that discipleship cannot happen simply by attending church gatherings or going to classes.

All-of-life discipleship – learning to follow, trust, and obey Jesus in the everyday stuff of life – requires submitting to and obeying God’s Word in three key environments: life on life, where our lives are visible and accessible to one another; life in community, where more than one person is developing another; and life on mission, where we experience making disciples and, while doing so, come to realize how much we need God’s power.

God wants to restore you to his original design. That is what discipleship is truly about – making you truly human, just as Jesus is the perfectly complete human.

His means of restoration is others in your life who are committed to bringing your brokenness out into the open and bringing the gospel of Jesus to bear on it. We have to get close. We have to be seen and known.

This is what we call life-on-life discipleship – life that is lived up close so that we are visible and accessible to one another.

Jesus is not finished with me yet, and he has given me a community to participate in making me more like him.

If you look at the life and ministry of Jesus, and subsequently the ministry of the apostle Paul, you certainly would not come to the conclusion that one-on-one discipleship is best. Jesus discipled his followers while they experienced life together in community.

We fulfill the mission of making disciples most effectively when we are on mission in community. To grow toward being a disciple maker in all of life, you need on-the-job training, and that’s what life on mission is about.

Jesus taught the disciples the basics of making disciples while they were on the mission of making disciples. The best training for mission happens while on mission.

A NEXT STEP

In your next large leadership gathering, ask your team to:

  1. List the faith-based activities, classes, or programs they are involved in.
  2. Evaluate on a scale of 1 (low) to 5 (high) how each activity has helped them grow in their personal relationship with God during the last three months. Discuss how or why not.
  3. Now, ask each person to estimate how much time each week they have developed their personal relationship with God in addition to the group or classroom time.
  4. Ask them what could be different in the activities, if a specifically defined goal of each were to spiritually transform lives outside of meeting time.
  5. Finally, create at least one action step for each leader to move their participation closer toward discipleship.

Bonus: With your staff team, look at your church calendar for the next six months. Ask the question, “How will these activities grow our people as disciples of Jesus?” Go through the same set of five questions above, in terms of major activities on the church calendar.

 


Jesus is in the business of changing selfish people into selfless followers. Church leaders have the responsibility to create and nourish environments, patterns, and relationships that will help believers achieve that transformation.

6 Benefits of Personal Goal Setting

Over the last couple of years I’ve stumbled upon a nonlinear approach to personal goal setting that has greatly impacted my life for the better by changing my behavior, and thus transforming my life.  The simple drawing below represents not only how I set my goals, but how I tackle them.  They are arranged in spiritual, personal, and public domains.

  • My Spiritual Domain – This first and inner most domain ultimately answers the question, “Why do I exist?”  I believe this is the question we have to answer before we can answer any other.  In this domain I don’t set specific goals; however, I do seek to answer the Five Irreducible Questions of Leadership we use at Auxano in organizational consulting that include:

1. What am I doing
2. Why am I doing it?
3. How am I doing it?
4. When am I successful?
5. Where is God taking me?

Please note this is not a life planning process.  If you are interested in a life planning process, you will want to check out Will Mancini and David Rhodes’ personal vision and life planning process at LifeYounique. I have confidence in both of these men and am a huge fan of their process.

  • My Personal Domain – This domain creates balance and momentum for life.  We have to lead ourselves before we can lead others.  We must bring mastery over these goals before we can master others.  Because of this, I set four goals around four areas that include personal, intellectual, emotional, and financial.
  • My Public Domain – This domain allows you to create greater meaning in life by adding value to those around you.  It’s the playing field where we live our lives. I include family, friends, vocation, and adventures in this domain.

I chose these three domains and eight areas because it’s how I view my whole life.  While they are not exclusive to me, they are unique to me.  You may choose to define your domains in a different way and have eight very similar or different areas within these domains.  At the same time, I do think each of these domains and areas are important to each one of us as we pursue living a whole and fully integrated life.  My spiritual anchor for this holistic and integrated approach to goal setting is the teachings of Jesus.  In John 10:10 he declared, “The thief comes to still, kill, and destroy your life.  I have come that you might experience life to the full.”

While my napkin drawing is the original way I write my goals, I also borrowed from Michael Hyatt’s and Daniel Harkavy’s in Living Forward: A Proven Plan to Stop Drifting and Get the Life You Want.  Here’s the four-step process I use.

  1. Begin with a purpose statement for each area.  The purpose statement is simply a summary of what it means to win in each area.
  2. Write a vision for each area.  This consists of three to four sentences describing the preferred future for that specific area within the context of a specific period of time.  I typically think in terms of where I want to be in the next five years.
  3. Perform an honest assessment of how you are doing in each specific area.  I include both the things I’m doing well and the things I’m struggling with.  This section is made up of four or five very focused bullets.
  4. Finally, set behavioral specific goals based on where you want to be. I’m typically thinking through what I want to accomplish over the next 12 months.

The biggest benefit from this approach to goal setting is, what I believe to be, the holistic and integrated nature of it.  Here’s what I’m learning.

  1. The more clarity I have in my spiritual domain, the clearer my goals are.
  2. I must master my personal domain before I can master my public domain.
  3. Getting stuck in one area can impact all the other areas in a negative way.
  4. Focusing on mastering one area at a time builds momentum and synergy for accomplishing my goals in all of the areas, especially when we focus on our personal domains before our public domains.
  5. Focusing on an integrated approach to goal setting creates a whole and healthier me.
  6. The more often I read and reflect on my goals, the more they become a normal part of my everyday life.

To help, I’m including a sample of my goal setting for one of the eight areas of my life. You will note this process is robust and involves an investment of your time and hard work to complete, but it’s well worth it.

Physical

Purpose Statement:

My purpose is to live a physically optimal life and to die healthy.

Envisioned Future:

Physically, I am at the top of my game. My body-to-fat ratio is at 14%. I am in the top 100 worldwide, in my age                category, in Crossfit. I am disciplined when it comes to exercise, diet, and rest. I have an abundance of energy to                do what’s important to me. I am setting an example of fitness for those around me.

Current reality:

  • I am committed to exercising 5 days a week. However, my work schedule and travel hinder me from working out the way I desire to work out.
  • I am 10 pounds heavier than what I believe to be my preferred weight.
  • I eat clean eighty percent of the time, but tend to snack at night.
  • I have a lot of energy and feel really good most of the time, but my travel, when at its peak, tears me down.
  • I am growing in my understanding of exercise, rest, and nutrition.

Specific Commitments:

  • I will exercise at least five times a week.
  • I will replace all unhealthy snacking in the evening with healthy snacks.
  • I will stick to a Paleo Diet on and off the road.
  • I will limit my cheat meals to once a week.
  • I will continue to train and compete at a high level in Crossfit.

Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

How to Grow a Healthy Church

You know when a church is not healthy as an organization. You will identify things like:

  • Poor communication
  • Low morale
  • High conflict
  • Limited results
  • Foggy Vision

We know that healthy organizations reflect the opposite kind of list.

So far, this is not complicated.

But building a healthy organization is a challenging and complex task, that requires enormous effort and fierce focus.

The key to any healthy organization is based on the foundation of two things held in a cooperative tension.

  1. The senior leadership wakes up every day thinking about what’s best for the team.
  1. The team wakes up every day thinking about what’s best for the organization.

This is easy to comprehend and very difficult to achieve. There’s an obvious unspoken tension here. I’ll get to that in a minute.

But first, please absorb this same principle again, but this time in reverse. The tension becomes very clear.

  1. If the senior leadership wakes up every day, focusing only on the good of the organization, (hit the numbers, success at all costs, staff are expendable, etc.) the staff won’t want to stay there very long.
  1. If the team wakes up every day, focusing only on what’s good for them, (what do I get?, what will you do for me today?, make my load lighter, etc.) the senior leadership won’t want them to stay very long.

The tension is obvious.

And this is why healthy organizations, including churches, are rarer than we would expect.

The tension held in these two principles only works when based on trust, and fails when either one attempts to take more than it gives.

I’ve never seen an organization pull this off without tremendous effort and commitment.

Here’s what it looks like to accomplish healthy organizational results, acknowledging the need to tend to both sides of the equation.

  1. The senior leaders invest tremendous effort and energy into thinking about how to invest in, care for, and develop the staff. While at the same time, paying fierce attention to their fiduciary responsibilities to lead the organization well.
  1. The team invests tremendous effort and energy into producing mission-focused results for the organization. While at the same time, paying attention to their own needs, dreams, and desires.

You can see why I call this a “cooperative tension.” The minute cooperation and trust breakdown, this doesn’t work, and organizational health begins to erode.

It’s a lot like a marriage.

It’s easy to repeat the vows, and hard to live them out.

If a husband devotes himself to serve his wife, and his wife devotes herself to serve the husband – guaranteed marital bliss! Piece of cake, right?! Of course not, it’s extremely challenging and takes tons of work and commitment.

If you wake up asking “What’s in it for me?” and “What do I get?”, your marriage will be, at best, a disappointing relationship.

Leadership in your church, especially among the staff and key leaders, is much the same.

So, if you are the senior pastor or on the senior/executive staff, how hard do you work to make sure the team is taken care of, while you lead the organization well?

If you are on the team, how hard do you work to deliver results that help the organization (church) make progress, while you remain honest about your own dreams and desires?

The powerful truth is that you get to decide how healthy your organization becomes.

2 Steps to Balance Your Church’s Discipleship Deficit

The topic of discipleship is one of increasing importance among many believers, and rightfully so. This topic deserves our attention even more today as church leaders realize there is a “discipleship deficit.”

One of the triggers of this term seems to be the Reveal Study performed by Willow Creek and done across a number of different churches to collect more accurate data. It found that significant numbers of people were not making the complete journey to becoming robust disciples. This finding was mainly attributed to the fact that people faced situations or places along their journey where they found themselves stuck, and unable to progress forward to deeper Christian maturity. This understanding caused Willow Creek to rethink what it might look like to have a more robust discipleship strategy.

This appears to be a trend across the spectrum of churches. Believers were failing to engage in taking the next step of their spiritual journey, and with regards to the steps that they were actually taking, there was somewhat a sense of dissatisfaction. Converts were being made. Churches are securing “decisions.” But far too few are growing into mature disciples of Christ.

It is not enough, however, for us to merely recognize this discipleship deficit. We should be asking what we can do to change it. We as evangelicals are not making robust disciples, and this elephant is one that can no longer be avoided.

Part of the solution process seems to have already begun. Many conferences are now talking about disciple making; yet, these focused times of discussion need to lead to action. Another encouragement is that many churches are beginning to assess the process and direction of their discipleship efforts, but at the same time the words of Winston Churchill come to mind: “However beautiful the strategy, you should occasionally look at the results.” And that’s what we need to do. Let’s look at the process of disciple making and consider how this could be best undertaken. How could an evangelical church today make effective disciples who grow to such a maturity in their faith that they too could make more disciples? I believe there are two great (perhaps obscure) references in Scripture that would help us consider the topic of discipleship.

The first reference is in the New Testament where the Bible speaks of the people of Berea. Luke notes that the Bereans were more noble than the Thessalonians, and the reason he gives for this is that they searched the Scriptures to see what was true (Acts 17:11). My hope is that as we consider discipleship, we might be like the people of Berea who are truly grounded in the Word of God and let God’s Word shape our ideas, attitudes, and approaches. We need to search the Scriptures in order for us to correctly understand the many facets involved in discipleship.

When we conducted our Transformational Discipleship research, we noticed an interesting fact: the number one correlative factor to all other factors for discipleship was people being consistently engaged in the Word of God. The foundation for any discipleship strategy has to be the Bible and the implementation has to involve getting new believers studying Scripture personally and with others.

Yet while we hold this idea of Bereans in one hand, let’s quickly look at the other potentially obscure reference. The Old Testament speaks of the man of Issachar, and it says they discerned the times and knew what they should do (1 Chronicles 12:32). Discerning the times can and does mean a lot of things—and we actually do not get much from the context on what it means. I think it involves knowing the context, but most likely it would primarily involve knowing the situation of the people of Israel.

We have to understand the context in which God has placed us to know how discipleship works best. Yes, different strategies work best in different churches within different communities at different times. To end the discipleship deficit where you are, you need to know your people and then know what to do to help them grow as mature followers of Jesus. That might be small groups, special classes, one-on-one mentoring, or something else.

There’s much more about this in the Transformational Discipleship book, but as we continue to engage in this conversation around discipleship, may we be people of Berea standing on, searching through, and growing in the Word of God. May we also be people of Issachar who wisely think about best practices and strategies, discerning the times about how we might effectively disciple people in this day and in this age.

Do You Recognize Your Generic Vision?

Are you a visionary but just not sure the vision is connecting?

A SIMPLE SOLUTION

Most pastors and churches are living with generic vision, and because of that, more of their implementation challenges have to do with clarity than they realize. Issues like staff hiring decisions, children’s programming decisions, and campus launch decisions all present major dilemmas only because of unclear vision. Yet in most cases, the lead pastor didn’t recognize it as such.

Once you move past a generic sense to a vivid vision, you will still have many obstacles to overcome, but those are the natural challenges of implementation. You still have the hard work to do. But every action and every point of communication is more powerful with the vivid and compelling picture of the future in view.

Vision is probably the most talked about and least understood term in the church’s leadership lexicon.

Churches today miss their potential not because they lack vision but because they embrace a lesser kind of vision, unaware of doing so. That lesser vision is a generic one.

Most churches have a generic sense of their vision rather than a clearly defined and contextually crafted vision. In the world of vision, generic is an enemy. Specific is your friend. Setting for generic will suck the life out of a church, and the people won’t even know it.

Generic means “to have no distinctive quality.” It’s predictable, common, unoriginal, nondescript, plain, undecorated, and mediocre.

A NEXT STEP

How can we apprehend the generic church vision that plagues our churches?

The answer begins by identifying nine forms of generic vision that will help you name generic vision that is likely present in your church. The nine stem from three healthy biases. That is to say, we empower generic vision with good motives most of the time. We do the wrong thing for the right reason. It’s a good motive taken a little too far in application.

The three healthy biases are: accuracy, growth, and efficiency.

#1 – ACCURACY BIAS

A healthy bias toward accuracy can lead us to confuse Biblical statements with Biblically informed vision.

The story of church vision in the last two decades could be described as the great misuse of the Great Commandment (Mt. 22:34-40) and the Great Commission (Mt. 28:19-20). Most people have heard some variation of the following as a vision statement for a local church:

  •  “Our vision is to love God and love others.” (Love God vision)
  •  “Our vision is to make disciples of Jesus Christ.” (Make disciples vision)
  • “Our vision is to glorify God.” (Glorify God vision) 

These are biblical imperatives that should apply to all churches, but not as a vision statement. Why? When Jesus summarized the law, He was not giving churches a vision statement. This is a meaningful summary of the law, but it’s not an answer to the question: if we’re a church, what should our vision be for the next three to twenty years?

To summarize the problem, in our efforts to be biblical we fail to be imaginative, by cut-n-pasting verses as vision.

#2 – GROWTH BIAS 

A healthy bias toward growth can lead us to substitute a grow-only vision for a growth-minded vision. 

Some church leaders equate growth with vision. “If we experience momentum, we must have vision,” they reason. Here are three examples of how growth becomes an end in itself as generic kinds of vision statements for a local church:

  • “Our vision is to reach more people for Christ.” (Reach more vision)
  • “Our vision is to build a bigger facility or launch more campuses in order to take the gospel to more places.” (Build more vision)
  • “Our vision is to change world.” (More change vision)

Every church should be reaching more people and multiplying disciples. And an increased response can certainly lead to more facilities and more campuses.

A healthy bias for growth might undergird a vision, but statements like these are weak by themselves. “Reaching more” and “changing the world” are too vague. And buildings and campuses might be important tools, but they are means to something greater, not an end in themselves. 

#3 – EFFICIENCY BIAS

A healthy bias toward efficiency can lead to a done-for-you vision that neglects adequate do-it-yourself vision ownership. 

Church leaders across the centuries have been drawn to learn from other churches where good things seem to be happening. Often this happens with the best of motives: they suspect God is at work and they want to be part of it. They appreciate the encouragement, the ideas, the tools, and the training from the other churches’ leadership. They follow the spirit of 1 Corinthians 11:1 where the Apostle Paul said, “Be imitators of me, as I am of Christ.” A noble intent for sure.

But the passion that says, “We don’t want to reinvent the wheel,” while wisely seeking to improve efficiency, can lead to a debilitating blockage of the imagination.

Who wants to leverage the learning of others to the point of sacrificing the thrill of having a God-given, handcrafted vision?

This bias shows up in several approaches to vision. But unlike the accuracy bias and the growth bias, the efficiency bias doesn’t usually express itself in a written vision statement, but in the mindset of the leaders. The three expressions of this intent can be labeled as follows:

  • Serve as a franchise vision
  • Offer the most vision (i.e., more programs)
  • Be the best vision (model church, top 10, etc.) 

When you round up the possibilities of the done-for-you vision, the real problems aren’t the motives driving the leader; it’s the temptation to bypass a meaningful visioning process that pushes through to the personally specific. Only through do-it-yourself ownership is vivid vision really lived out.

Once you have completed the above exercise, spend another 30-45 minutes with your team to talk through the implications of the above discovery. Name one to two areas of generic vision and create a plan to develop a vivid description of your God-given vision.

Technology, Leadership and Their Influence on Ministry

We are about three months into a new year – new goals, new ideas, new plans. But for some, there are old problems hanging around like questions about technology. Decisions about church technology are usually put off until something breaks or fails regularly. At that point, the decision about what to do next is often delegated to someone who understands tech lingo rather than someone who knows how technology actually needs to help people accomplish the mission of the church.

Technology can have more of an impact than you initially think…

…it can be seen as a commodity like the paper in your copier or it can be seen as a powerful tool that empowers people and supports ministry processes.

Let’s unpack that statement and look at some of the ways technology can give you a way to measure and see that you are moving people through a path to deeper engagement with your church and in their walk with Christ.

What if using technology doesn’t feel natural to me?

This is a great starting place. Steve Caton in Getting Disciple Making Right hit the nail on the head when he said that many called into ministry, “…are probably not naturally drawn to numbers,…data analysis and complex algorithms.” Technology isn’t something you necessarily anticipated being an integral part of an effective ministry.

You spend a great deal of time preparing for such things as pastoral counseling, preaching, education strategy, and effective leadership. There are very few seminary classes on technology, especially how to use technology to make better ministry decisions.

But just because using technology might not come naturally to you doesn’t mean it can’t easily become one of the most beneficial tools for improving your ministry.

So how do we leverage it even when it doesn’t feel natural? Here are a few ideas:

  • Communicate your vision. Technology used in the absence of a clear vision for success is almost a complete waste of time.
  • Design good process. Before you implement any software, review the ministry process you hope it will support. Does it still work? Does everyone know their role? Do you hold people accountable?
  • Develop ministry opportunities for those gifted with technology. If your church struggles to use social media, create a volunteer team of people with experience to help.
  • Celebrate people who are good with technology just as much as you celebrate any other volunteer in your church.
  • Create a specific ministry in your church to connect generations. Creating a ministry opportunity for younger members of your church to show older members how to use technology to stay connected with family or benefit from tools they’re interested in is a great way to develop the intergenerational community that every church needs. It can also be equally beneficial for the younger generation to learn skills (construction, repair, sewing, baking, etc.) from the older generation.

Your church management software is more than a database.

So since much of this might not come naturally to you, it is understandably easy to get into the habit of thinking of your church management software as just a database in which to keep track of attendance and giving. Moving beyond this thinking is a great step to seeing your church management software as something that allows you to see God’s hand in and through your ministry.

How can that begin to happen?

Two steps can be a great leap forward in moving beyond simply seeing numbers and seeing ways to continue ministry, improve ministry, and grow to be more effective in growing disciples.

We all have systems and processes that we use to do church (i.e., engage people, equip people, and multiply disciples). Communicating with small groups, keeping attendance in children’s ministry, and placing volunteers are examples of common systems.

The first step in allowing your church management software to deepen engagement is to first evaluate your processes for these ministries. Once you’ve taken a close look at your processes and decided which of those are effective, then look for technology that is going to support those systems, processes and the people who really drive your church. The technology should fit your effective processes – not the other way around.

Second, look for technology that is going to be usable by a wide variety of people. The more people who can use the technology, the greater and richer the data becomes, thereby giving you a richer resource from which to determine your continued efficacy, new directions you should take, and what systems might need changing.

How can I connect more effectively with different types of church members?

You’re growing to be comfortable with the idea of using technology in ministry. You’ve taken a close look at your church’s systems for effective ministry and chosen a church management system that supports those processes. So how can you use all this new information and technology to increase your church’s ministry with the various people who walk through your doors?

Certainly, ministry would be easy if everyone in your church understood your church’s vision and shared the same passion for reaching others. Unfortunately, that will probably never be the case. Will Mancini has identified four different types of members who make up every church. Each member has a different level of understanding of the vision of the church and their role in accomplishing it.

  • These are people that understand the vision of your church and play an important role in achieving it.
  • These are people who understand where your church wants to go, but haven’t taken an active role in make it happen.
  • These are people who might be actively involved but don’t have a clear understanding of where your church is headed. Therefore, they end up hijacking whatever ministry they’re involved with.
  • These are people who understand neither the vision of your church nor why they are important.

Technology can play a huge role in helping you keep your ‘crew’ energized and moving other types of church members toward becoming actively engaged church members.

  • Technology helps you really ‘know’ your crew. It’s important to develop a clear portrait of your key volunteers. Whether it’s a volunteer who’s been serving at your church for the past 15 years or a first-time giver, your ability to make your ‘crew members’ feel appreciated depends on how much you know.
  • Technology helps you activate passengers. Instead of relying on the same volunteers or donors time and time again, technology allows church leaders to embrace the decentralized shift our culture has made. Technology allows you to reach church members where they are, communicate with them effectively, and connect them with a ministry that aligns with their skills and passions.
  • Technology helps you convert pirates. Most of the time, people who hijack ministries do so because they aren’t properly equipped. Before anyone starts serving in your ministry, they need to be equipped with supporting relationships, biblical teaching, encouragement, support, accountability, a sense of belonging, and a sense of purpose.
  • Technology helps you invite stowaways to become passengers. There is a reason some churches are full of spectators. Churches which value connections understand that life change happens when you help your church members become the ministry, which only happens when you effectively help people engage with the culture and mission of your church.

We started out by saying technology can give you a way to measure and see that you are moving people through a path to deeper engagement with your church and in their walk with Christ. Here are 5 simple concepts that look at technology as a tool to increase engagement, equip more of your church body, and increase your disciple-making capabilities.

  1. Technology can be used to help you remember what you know about people in your church, allowing you to connect more effectively with people.
  1. Technology enables your churches to create numerous waves of momentum instead of getting stuck in an uncomfortable spot without a plan. Without thinking strategically about your technology, you miss the opportunity to record and analyze important data that illustrates the growth pattern of your congregation.

  1. Thinking strategically about your technology can have a significant impact on how well you are connecting with first-time guests and what you learn from those who don’t return. People want to know they matter and feel a sense of belonging. Technology helps you avoid becoming a catch and release ministry.
  1. Technology can improve the effectiveness of your small group ministries and depth of community. How can you expect authentic community and care to happen in the absence of accurate information?

Technology in the church can be so much more than it often is. Taking the time to be strategic with it won’t be easy or fast but it’s so worth it!

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

How to Eat, Sleep, and Breathe Your Values

I recently met with all the managers and directors of the Resources Division at LifeWay, the division I am responsible to lead. We have nearly 650 employees in the division, and they all report to the leaders who were in that room. At the beginning of each calendar year, I remind our team of our mission and values, our identity that is foundational for all we do. For five years we have lived with the same mission and values and have seen the impact on the culture of being crystal clear about our identity.

I have given up on the fantasy that a leader can get in front of a group of people and declare a culture into existence. We are not the Lord; we cannot speak something into existence. Creating and cultivating a culture takes time. I asked our team if they really believe our mission and values have worked their way into our culture. They shared stories of how our values impact decision-making, inform execution, create shared energy and enthusiasm, and increase our ability to attract the right people to the team. Here is a copy of our team’s mission and values.

So how, over five years, have we driven these deeply into our team? Here are five practical ways:

1. Teach the mission and values.

We invest time to re-teach our mission and values to the team. Sometimes the whole meeting is about the mission and values (as in early January), but most often we embed teaching into our regular meetings. For example, for the last two years I have taught on one value each meeting at each of our division-wide meetings.

2. Discuss them regularly.

We discuss our mission and values in team meetings, and the language is a filter for how we make decisions. If values are only shared from the microphone, they have little chance of being driven into a culture.

3. Hire with a mission/values lens.

We hire through the lens of our mission and values. We want to make them so clear that if someone has not fully bought into them, they self-select out of the hiring process. If you don’t lead with mission and values, you cannot expect to hire the right people.

4. Celebrate stories that illustrate.

We give awards based on our values. The awards are based on great stories that illustrate the commitment to the mission and values we desire to live by. Stories can give people a tangible example of what living a value really looks like.

5. Evaluate honestly.

We regularly evaluate how our execution is rooted or fails to be rooted in what we say we believe. From annual evaluations to evaluating a particular project, evaluation through the lens of mission and values further drives them into the culture.
